Business case studies are powerful tools for marketing, teaching, and training. They help to create valuable learning experiences that can be shared with others.

A well-written business case study can also generate leads, increase customer loyalty, and boost sales.

But writing an effective and compelling case study can be easier said than done.

Great case studies aren’t something that you can write by yourself.

You’ll need help from existing clients who are willing to talk about their problems publicly, and you’ll need to safeguard their reputation while you tell their story.

It’s tricky.

What is a business case study?

A business case study is an in-depth look at a specific company or organization that examines how a business solved a problem, achieved success, or faced failure.

Case studies are often used by businesses to demonstrate the effectiveness of their strategies and solutions.

They can also serve as inspiration for other organizations that may be considering similar approaches.

The idea is simple: Stakeholders evaluating a product may be able to see the value of that product by learning how other companies have tried and succeeded with it.

For that reason, 42% of marketers still list case studies as a top media format used to generate leads and sales.

Strong case studies are often based on interviews with actual customers to highlight the effectiveness of a specific feature, explain a certain use case, or emphasize benefits or results of note.

Done correctly, a case study combines customer testimonials, process information, and usage data to tell a unique story about how a product or service helped a company succeed.

That’s why case studies are sometimes known as customer success stories.

What makes a strong case study?

Before we jump into the details of how to make a great case study, let’s take a closer look at what a strong case study actually looks like.

To create a great case study, you’ll need each of the following:

  • Clear, compelling storylines. A good case study should include a clear story line that conveys the problem, solution, and the impact of the solution.
  • A strong presentation of data. Demonstrate how your product or service has made an impact on the customer’s business with documented facts and figures.
  • Credible client testimonials. Include feedback from real clients and users about how your product or service solved their issue. With permission, use a person’s real name and job title and personal experience to add credibility to your case study.
  • Streamlined visuals. Graphics, photos, charts and/or videos can help illustrate results in an engaging and easy to understand way.
  • Call to action. Always include a link to more information or a contact form at the end of your case study.

While all of these components are essential to great case studies, they aren’t always easy to acquire. Be prepared to dig for information and work closely with customers to build compelling content.

Why use case studies at all?

Great case studies can take some time to create.

Considering budgets and deadlines, why should you even bother using them when you could create more landing pages, buy more ads, or write more blog posts?

It’s a fair point to consider.

Case studies come with a unique set of benefits for your marketing strategy that other forms of content simply can’t fill.

1. They can last a long time

A single case study can be used as sales and marketing collateral as long as the feature products or services are still relevant.

If your products have a long lifespan, the same piece of content may be useful for months or years.

2. They’re relatively inexpensive

Case studies are relatively inexpensive to produce compared to other forms of marketing, such as white papers, e-books, and long-form blog content.

3. They drastically boost your credibility

Done correctly, case studies demonstrate the effectiveness of your products and services from the perspective of customers who have benefited directly from using them.

In a sense, case studies represent your products and services through the eyes of customers who have already taken the proverbial leap of faith.

When speaking to prospects and leads who aren’t fully bought in, they can minimize risk and offer assurances in a way that no other piece of sales and marketing collateral can match.

With all of that preliminary information out of the way, let’s take a closer look at how to actually build an effective case study.

Before you start: Understanding stakes and obstacles

The strongest case studies are usually created in collaboration between two companies: Your organization and that of a current or former customer with whom you have a good relationship.

At a high level, the process is straightforward:

  • Question creation . Your team compiles a list of interview questions designed to tell a compelling story for new, prospective customers.
  • Interview. Your team interviews a representative or stakeholder from the customer-partner organization.
  • Draft. After the interview is complete, your team transforms the interview into a complete narrative.
  • Feedback round. The customer-partner reviews the draft and provides feedback and input.
  • Final draft. Your team makes corrections based on that feedback and resubmits for final approval.
  • Final approval. The customer-partner approves the draft.
  • Publish. Your team creates marketing collateral and publishes or shares the case study.

Simple, right?

Unfortunately, the process is rarely this smooth.

There are several outlying factors that can stop your case in its tracks or prevent it from ever seeing the light of day.

Here are some factors that you’ll need to consider before you start the case study process.

1. Relationship

Potential interview targets are more likely to agree to an interview if they have a strong relationship with someone on your team, like an account manager or a longtime sales rep.

Without a way to get your foot in the door, your interview request may be politely declined.

2. Availability

People are busy.

It’s not uncommon for the interval between reviews and approvals to take weeks at a time.

Because case study drafts need to be approved by both parties, expect delays while your drafts are circulated through your partner organizations.

3. Branding

Even if your product or service helped an organization overcome a huge obstacle, they may not want to talk about that weakness in a public forum.

Many companies are very cautious about anything that portrays their brand in an unfavorable light.

4. Legality

If your customer-partner doesn’t like what you’ve written, they may simply forbid you to use their name, logos, or data as part of your case study.

Moving forward without their permission could cause legal issues and damage customer relationships.

5. Approval

Sometimes, it’s impossible to get final approvals from the appropriate individuals in the customer-partner organization.

If HR or legal needs to sign off on the final product before it can be officially released, it could take weeks or months before that final approval comes through.

Above all else, remember: The customer-partner that agrees to help you create a case study is doing you a favor.

Most of the time, the customer-partner receives no benefit from the time and effort spent creating this piece.

They can’t use it to sell their own services, and they may reveal information and data that demonstrates a weakness in their management or internal process.

Keep that information in mind as you select your customer partners.

Be sure to treat these partners with care and respect, as a bad case study experience can damage a healthy customer relationship.

Step 1: Planning and prep

Business case studies will usually fall under the domain of your marketing team, but you’ll need to be specific when assigning project tasks and responsibilities.

Here’s what you need in order to create a case study:

  • Internal project stakeholder. This individual oversees the project internally. They assign tasks, handle outreach, and oversee the production and delivery of the case study.
  • External project stakeholder. The individual at the customer organization who agrees to help. This person may or may not be the individual who is interviewed by your organization.
  • Interviewer. The individual who conducts the interview.
  • Writer. The individual who writes the case study.
  • Project manager. The individual who manages the case study project and ensures that deadlines are met.
  • Internal editor or approver. The individual who reviews the case study and provides feedback or final approvals.
  • External editor or approver. The individual at the customer organization who reviews the case study and provides feedback or final approvals.
  • Designer. The individual who formats the case study, provides data-based graphics and illustration, or produces the final product file (typically a PDF or web page) with the case study and all relevant content.

Sometimes, these roles are combined.

The internal project stakeholder may also manage the product and provide editorial feedback after the case study is written.

Or, if you’re working with a freelancer for this process, they may conduct the interview, write the draft, and furnish a final design.

Next, consider your goals:

  • Why are you writing this case study? Do you have a specific goal, such as boosting lead generation or improving customer lifetime value (CLV)?
  • If your case study is angled to grow business with existing customers, you may select different features from case studies meant to introduce prospective customers to your products.
  • This could include add-on services or premium product features.
  • Do you have any new products, services or updates you’d like to share with the world?
  • Do you have a new positioning strategy?

After you’ve defined your objectives, it’s time to start considering who you might want to interview.

1. Make your list specific

Include the company name, any relevant notes and the name of the intended stakeholders to be interviewed.

2. Only include notable candidates

Make sure that your interview targets have experienced substantial or notable results with your product.

Look for clients who have experienced exceptional and transformative outcomes while using your product or service.

3. Consider existing relationships

Look for clients that already have a strong working relationship with you.

If they regularly work with an account manager or are in constant contact with specific team members, consider bringing those individuals into the conversation early.

Once you have your targets, reach out, explain your project, and see if the customer is interested in participating.

When you ask for an interview, be sure to mention the following details:

  • The purpose of the case study and what you’re ultimately trying to accomplish.
  • A brief overview of the case study process (including the interview process and what happens next).
  • Timeframes and estimated deadlines.
  • A general idea of the kinds of questions they may be asked.
  • Explain scenarios for how and where the case study may be used (you’ll need their permission to share it with your audiences).
  • Thank them for their time.

If they agree, start scheduling your timeline.

Work backwards from the date you’d like to publish, then build in dates for reviews and edits. Also create a flexible internal deadline for securing a client interview.

Since you’ll need to align your schedule with that of your interviewee, pinpointing an actual interview date can take some time.

Step 2: The interview process

As we mentioned above: Most of the time, the customer-partner that agrees to help you with your case study receives no major benefit from the project.

It helps you, but it doesn’t usually help them.

With that in mind, your goal during the interview process is to make things as easy, streamlined, and stress-free as possible.

One major step that you can take to calm nerves and prevent misunderstandings is to send an interview questionnaire prior to your interview.

This will help your customer-partner understand your main objectives and prepare their responses in advance.

Here are a few sample questions you might use:

  • How many team members use our product/service? Which departments?
  • What were your challenges before using our product/service/process?
  • What made you leave your previous solution for our product?
  • How do you use our product/service/process?
  • What features or tools have been the most helpful for your business?
  • If you asked us for help, how did we provide you with what you need? We’d like to understand this from your perspective.
  • How have you benefited from our offering–and what have been your greatest results to date? Please provide specific metrics, if possible.
  • What surprised you most about using our product/service/process?
  • How have your customers or clients benefited from your use of our products or services?
  • Is there anything else you would like us to know?

When you sit down to interview the client, it’s easiest to follow the interview questions that you sent over and simply record their responses.

However, don’t just stick to the script during the actual interview . Listen and actively engage with your interviewee.

Ask follow-up questions. Clarify details. Explore the answers in real time with your interviewee.

Use the opportunity to dig deeper and gather all the information you need to tell the right story to your prospects and leads.

You might also use a tool like Otter.ai to record and capture the transcript at the same time, but be sure to have your customer-partner sign a recording permission release if you intend to use sound bytes from that recording as part of your final case study.

Step 3: Writing your business case study

Ideally, the interview is the last piece of information you need before writing your case study.

All of the background information and preliminary work should be done as part of the interview preparation.

When you finish speaking with the customer-partner, it’s time to consolidate your notes and write the draft.

Before you begin, take a moment to review your overall objectives and the story that you want to tell. From there, select a format for your case study and start the draft.

Regardless of the modules, headings, or illustrations that you use, the case study should cover what life was like before the customer started using your product or service and what happened after they adopted those products/services into their workflow.

Sample case study outline

1. introduction.

A brief description of the case study’s contents (bullet point key metrics and successes).

2. Company overview

A brief description of the featured company — what they do, who their customers are, what they sell, etc. Include brief background/context as to how they use your product, service or process.

3. Problem / Challenge

Describe the business problem or opportunity that your customer was facing before they started using your product or service.

Include strong quotes and fully illustrate why the issue was a problem that needed to be solved.

4. Solution

Explain how the customer used your product to solve their problem.

Share their decision-making process, how they arrived at your solution, what convinced them to purchase, and how they implemented that solution internally.

Share benefits and features that stood out to them. Reinforce these details with quotes from your interview.

Summarize the outcome from the customer’s implementation of your product, service, or process.

Recap their wins, as well as the major improvements that they have seen over both the short and long term.

Add data and metrics, where relevant. Include quotes about how the current solution empowers the company and solves their problems.

6. About us

Share a brief explanation of your company and the products or services you provide.

7. Call-to-action (CTA)

Add a call to action with the appropriate contact information (or a contact button, if this is a web-based case study) so that users can get in touch for additional information after reading the case study.

When it’s time to start writing, gather all relevant information and relevant links (white papers, other case studies, sales and spec sheets, etc.) to make sure you have access to the full scope of information related to the products and services mentioned in your case study.

Your goal isn’t to overload the reader by explaining everything. Instead, focus on creating a benefits-driven story around the features that your products and services provide.

Use data and details to provide precise information at key points.

It’s likely that you will need to bridge the information gap between your interviewee and your target audience.

Since your clients know you understand your product or service, they’re likely to answer your questions in broader terms.

However, your readers will not be as familiar with your organization and may only have limited experience with what you sell.

Instead, you’ll need to provide context as you write. If your business has buyer personas or ideal customer profiles (ICP), it’s a great idea to keep those on hand.

It’s also important to reserve enough writing time to get creative. Thoughtfully work your way through your materials to come up with the type of angle that will make your case study worthwhile.

Best practices

  • Start with an attention-grabbing, relevant headline.
  • Avoid lengthy explanations unless you’re working on a more complex case study.
  • If you’re writing a business case study that’s complicated because of the subject matter or necessary background information, consider starting the content with an executive summary to improve readability.
  • Only include a table of contents for lengthier case studies.
  • Write in the third person.
  • Avoid alienating your readers by assuming they’ll understand technical details. Skip the jargon and explain every acronym to hold their attention the entire way.
  • A good business case study is a story. Make sure it has a strong beginning, middle, and end. A conversational tone often works best.
  • Keep it focused. Don’t highlight a million wins for a single case study. Pick one or two combinations of challenges and solutions instead. If you include more, you might dilute your message or bore your readers.
  • Always include direct quotes for an added dose of personality, energy, and human connection.
  • Include stats or metrics whenever possible, such as increased revenue, the number of new customers gained, or a measurable boost in traffic.
  • If you’re in a very visual industry like graphic design, advertising, fashion, or interior design, include on-brand images where relevant.
  • Standard case study length: Roughly 500-1000 words.
  • Long-form case study: Roughly 1500-2000 words.
  • Make your customer-partner the hero. While your products and services are key to customer success, they are ultimately there to aid the customer in the important work that they do.

Revise and review

Once you’ve completed your case study draft, take a few minutes to re-read everything and ensure that the draft tells the right story.

  • Double-check that all facts and figures are correct.
  • Set it aside for a time and get some distance. Return to the draft with a fresh perspective.
  • Pass it to your colleagues, including internal stakeholders and approvers, for feedback.
  • Provide enough details and context so that readers can see customer benefits and how your solution can help them succeed.

Seek client approval

When you’re satisfied with your case study, it’s time to send a copy of the draft to your client for their review and approval.

This is an important step in ensuring maximum transparency and visibility.

Your customer partner should know exactly what you plan to share and have enough time to share it with key stakeholders from their marketing and/or legal department.

It is highly likely that your customer-partner will request changes.

Some changes may be simple (such as clarifying job roles), but others may be more drastic.

Your customer partner may request that you remember sensitive data and details or phrase issues in a more favorable light.

Most organizations seek to avoid bad press and prefer not to point out key weaknesses in their internal processes and strategies.

Be prepared to soften your language or advocate to keep key data points in place.

This is often one of the most critical parts of the case study process. Proceed with caution and choose your battles wisely.

While you can push back on suggested changes, remember that your customer-partner can rescind the use of their name and information in your case study.

Though you can choose to publish anyway (with names and titles omitted), your case study would be far less influential as a result.

Regardless of the potential gains from a case study, it’s not worth poisoning a relationship with a customer that actively uses and promotes your product.

Step 4: Marketing your case study

When you have the finished product, it’s time to share and promote your case study. Think about using these channels:

  • A dedicated landing page.
  • The resources section of your website.
  • Your company blog.
  • One or a series of marketing emails.
  • Social media.
  • Custom infographic.

Requiring readers to fill out a short online form to get the download may allow sales and marketing teams to connect with potential leads.

If you do go the gated route, be sure the conditions of opting in are crystal clear. And feature a couple of non-gated case studies on your site for everyone who’d prefer to skip the forms.

Regardless of how you market your case study, don’t forget about your sales team!

Sales reps will get a lot of use out of your case studies.

They can feature them as links in their email signatures and include them in sales emails and proposals for new clients and potential customers.

Photos: Trello included photos of actual UNICEF employees working remotely around the globe. The pictures gave the case study a personal feel, which could help readers better identify with the story.

Readers are reminded of the unique challenges of working together while apart to start considering how Trello might be able to help them find the solutions they need. Remember, the best case studies are relatable to all of your prospects!

Format: Its structure makes this longer case study easy to read. Sections of text are kept short while bullet points and pull quotes provide visual breaks.

Finally, hyperlinks to organizations’ websites open in separate tabs to help prevent losing case study readers along the way.

Intro: In just two sentences, Stripe successfully manages to explain what SimplePractice is, what they offer, who they serve, how they serve them, and the benefits those clients gain.

While it’s not necessary to be this brief, readers will be more likely to read your entire intro if it’s on the shorter side.

Sidebar : The sidebar draws eyes to keep reading with two impressive metrics and a brightly-hued CTA button to “contact sales”.

Challenge and solution: These sections read like a story, with each sentence enticing the reader to continue to the next. It’s also great that a quote from SimplePractice’s COO is used to add context, emphasizing the gravity of their challenge.

Results: Stripe gives a lot of detail here for a strong close to the case study. After explaining how their offering brought ease to SimplePractice’s business, they went on to share detailed specifics on what made things easier and in what ways.

The truth is: No matter how much you talk up your product, you’re a biased participant in any conversation. You have an ulterior motive, and that makes any direct claims you make about your product or service questionable.

Why? Because you want to sell your product!

Case studies offer an alternative way to soften your messaging by allowing prospects and potential buyers to hear from the people who use your products in real-world, everyday situations.

By placing your customers and their experiences at the front of your marketing, you can use trust and relatability to bridge a gap in a way that numbers and data just can’t provide.

Your customers already have great stories about how your solutions have transformed the work that they do.

Help them speak and share those stories with the people who need to hear them most with a case study.

All of these attributes play together like an orchestra to help you gain more clients. Afterward, the case study acts as a reference. You can pull quotes from customers that were featured in these studies to repurpose them in other marketing content.

How long should a case study be?

Now that you’re more acquainted with the benefits of producing a case study, let’s explore how long these documents should be.

The length of a case study will vary depending on the complexity of the project or topic discussed. However, as a general guideline, case studies typically range from 500 to 1,500 words.

Whatever length you choose, it should provide a clear understanding of the challenge, the solution you implemented, and the results achieved.

This may be easier said than done, but it‘s important to strike a balance between providing enough detail to make the case study informative and concise enough to keep the reader’s interest.

The primary goal here is to effectively communicate the key points and takeaways of the case study. It’s worth noting that this shouldn’t be a wall of text. Make it attractive to dive into by using headings, subheadings, bullet points, charts, and other graphics to break up the content and make it more scannable for readers.

I’ve also seen more and more brands incorporate video elements into case studies listed on their site for a more engaging experience, which is highly recommended given that video is currently the best performing marketing content format.

In terms of the interview structure, I recommend categorizing the questions in a way that the answers flow into six specific sections that will mirror a successful case study format. Combined, they'll allow you to gather enough information to put together a rich, comprehensive study.

Open with the customer's business.

The goal of this section is to generate a better understanding of the company's current challenges and goals, plus how they fit into the landscape of their industry. Sample questions might include:

  • How long have you been in business?
  • How many employees do you have?
  • What are some of the objectives of your department at this time?

Cite a problem or pain point.

To tell a compelling story, you need context that helps match the customer's needs with your solution. Sample questions might include:

  • What challenges and objectives led you to look for a solution?
  • What might have happened if you did not identify a solution?
  • Did you explore other solutions before this that did not work out? If so, what happened?

Discuss the decision process.

Exploring how the customer decided to work with you helps to guide potential customers through their own decision-making processes.

Sample questions might include:

  • How did you hear about our product or service?
  • Who was involved in the selection process?
  • What was most important to you when evaluating your options?

Explain how a solution was implemented.

The focus here should be placed on the customer's experience during the onboarding process. Sample questions might include:

  • How long did it take to get up and running?
  • Did that meet your expectations?
  • Who was involved in the process?

Explain how the solution works.

The goal of this section is to better understand how the customer is using your product or service. Sample questions might include:

  • Is there a particular aspect of the product or service that you rely on most?
  • Who is using the product or service?

End with the results.

In this section, you want to uncover impressive measurable outcomes — the more numbers, the better. Sample questions might include:

  • How is the product or service helping you save time and increase productivity?
  • In what ways does that enhance your competitive advantage?
  • How much have you increased metrics X, Y, and Z?

It’s a smart idea to send a copy of your interview questions to your subject ahead of time so they can prepare strong answers and collect the numerical data you need from them.

10. Lay out your case study format.

When it comes time to take all of the information you‘ve collected and actually turn it into something useful, it’s easy to feel overwhelmed. I always do, but I also know that it works out in the end, so I just jump on in and work it through.

So where should you start? What should you include? What's the best way to structure it?

It‘s important to first understand that there is no one-size-fits-all when it comes to the ways you can present a case study.

They can be very visual, which you’ll see in some of the examples we've included below, and can sometimes be communicated through video or photos with a bit of accompanying text.

Here are the sections I’d suggest, and I'll cover these in more detail after #11 below:

  • Title. Keep it short. Develop a succinct but interesting project name you can give the work you did with your subject.
  • Subtitle. Use this copy to briefly elaborate on the accomplishment. What was done? The case study itself will explain how you got there.
  • Executive Summary . A 2-4 sentence summary of the entire story. You'll want to follow it with 2-3 bullet points that display metrics showcasing success.
  • About the Subject. An introduction to the person or company you served, which can be pulled from a LinkedIn Business profile or client website.
  • Challenges and Objectives. A 2-3 paragraph description of the customer's challenges, before using your product or service. This section should also include the goals or objectives the customer set out to achieve.
  • How Product/Service Helped. A 2-3 paragraph section that describes how your product or service provided a solution to their problem.
  • Results. A 2-3 paragraph testimonial that proves how your product or service specifically benefited the person or company and helped achieve its goals. Include numbers to quantify your contributions.
  • Supporting Visuals or Quotes. Pick one or two powerful quotes that you would feature at the bottom of the sections above, as well as a visual that supports the story you are telling.
  • Future Plans. Everyone likes an epilogue. Comment on what's ahead for your case study subject, whether or not those plans involve you.
  • Call-to-Action (CTA). Not every case study needs a CTA, but putting a passive one at the end of your case study can encourage your readers to take an action on your website after learning about the work you've done.

When laying out your case study, focus on conveying the information you've gathered in the most clear and concise way possible.

Make it easy to scan and comprehend, and be sure to provide an attractive call-to-action at the bottom — that should provide readers an opportunity to learn more about your product or service.

11. Publish and promote your case study.

Once you‘ve completed your case study, it’s time to publish and promote it.

Some case study formats have pretty obvious promotional outlets — a video case study can go on YouTube, just as an infographic case study can go on Pinterest.

But there are still other ways to publish and promote your case study. Here are a couple of ideas.

Lead Gen in a Blog Post

As stated earlier, written case studies make terrific lead-generators if you convert them into a downloadable format, like a PDF.

To generate leads from your case study, consider writing a blog post that tells an abbreviated story of your client‘s success and asking readers to fill out a form with their name and email address if they’d like to read the rest in your PDF.

Then, promote this blog post on social media, through a Facebook post or a tweet.

Published as a Page on Your Website

As a growing business, you might need to display your case study out in the open to gain the trust of your target audience.

Rather than gating it behind a landing page, publish your case study to its own page on your website, and direct people to it from your homepage with a “Case Studies” or “Testimonials” button along your homepage's top navigation bar.

The traditional case study format includes the following parts: a title and subtitle, a client profile, a summary of the customer’s challenges and objectives, an account of how your solution helped, and a description of the results. You might also want to include supporting visuals and quotes, future plans, and calls-to-action.

Nearly every new project requires approval—whether it's getting the green light from your team or securing support from executive stakeholders. While an informal email might suffice for smaller initiatives, significant business investments often require a well-crafted business case.  This guide, written by former consultants from McKinsey and Bain, will help you write a compelling business case. It provides the steps and best practices to secure the necessary support and resources for a successful project. 

A business case is a written document (often a PowerPoint presentation) that articulates the value of a specific business project or investment. It presents the rationale for the project, including the benefits, costs, risks, and impact. The main objective is to persuade internal stakeholders to endorse the project.

A business case answers the questions:

  • Why should we do this?
  • What is the best solution?
  • What will happen if we proceed with this investment decision?  

Business cases can serve many purposes, but here are a few common reasons for developing one:

  • Implementation of a new IT system
  • Launching a new product line
  • Construction of a new manufacturing plant or data center
  • Opening new retail locations or expanding into international markets
  • Implementation of new compliance and risk management systems
  • Acquiring a competitor or a complementary business
  • Investing in building a new capability 
  • Obtaining additional resources for an ongoing initiative
  • Deciding whether to outsource a function

Simply put, a business case justifies a specific project or initiative, while a business plan outlines an entire business's overall strategy, goals, and detailed planning.

Investors use a business plan to make informed decisions about investing. It details the financial, strategic, and operational aspects of a business, helping investors assess the potential return on investment. In contrast, a business case is narrowly focused on a particular project or initiative. It helps stakeholders evaluate the potential impact of that specific project on the business. Both documents require thorough research, careful writing, and effective presentation.  Here's an overview of their differences:

What is the difference between a project business case and a business plan?

Before writing your business case

The fate of your project or initiative will usually lie with a small group of decision makers. The best way to increase your chances of getting a green light is to engage with stakeholders, gather their insights, and build support before writing the business case. Use their input to construct a rough draft and present this draft back to key stakeholders for feedback and approval. Only once you have understood their priorities and concerns should you proceed with writing the final business case.

To get buy-in from your stakeholders, you must tell your "story" so that it is easy to understand the need, the solution you're proposing, and the benefits to the company. Generally, decision-makers will care most about ROI and how your project aligns with the organization's strategic goals – so keep those issues front and center.

In our experience, the business case structure below is the most logical and effective, but you should generally use whatever format or template your company uses. If no templates exist, use the structure below and find a solid template (you'll find a link to a template later in this post).

Whatever structure or template you apply, remember that your story needs to be clear above all else.

Let's go through each of the 10 sections one-by-one:  

1. Executive Summary

A one-page summary providing a concise overview of the business case.

Highlight the key points, including the problem or opportunity, proposed solution, and expected benefits.

We recommend structuring your summary using the Situation-Complication-Solution framework (See   How to Write an Effective Executive Summary ) . The executive summary should be the final thing you write.  

2. Background and context

Start with the why. Outline the situation and the business problem or opportunity your business case addresses. Clearly describe the problem's impact on the organization.

This section may include an overview of the macro environment and dynamics, key trends driving change, and potential threats or opportunities. Share data that conveys urgency . For example: Is customer satisfaction dropping because of a lack of product features? Is an outdated IT system causing delays in the sales process? Are you seeing growing competition from digital-first players in the market? Are you seeing an opportunity as a result of changing customer needs?

3. What is the problem?

This is a key part of your business case. Your business case is built from your analysis of the problem. If your stakeholders don't understand and agree with your articulation of the problem, they'll take issue with everything else in your business case.

Describe the underlying issues and their solutions using data. You might include customer data, input from end users, or other information from those most affected by the problem.

4. High-level solution and vision

Start with a high-level description of the solution. Clarify the specific, measurable objectives that the project aims to achieve. Ensure these objectives align with the organization's strategic goals.

5. Option analysis

You have now answered the question: Why should we do this project? - and you have outlined a compelling solution.

In this section, you identify and evaluate different options for addressing the problem. Include a "do nothing" option as a baseline for comparison. Assess the pros and cons of each option, considering factors like cost, feasibility, risk, and potential benefits.

6. Recommended Solution

Solution Details Propose the preferred solution based on the options analysis. Describe the solution in detail, including scope, deliverables, and key components. Justify why this solution is the best choice.  

Benefits Describe the benefits (e.g., cost savings, increased revenue, improved efficiency, competitive advantage). Include both tangible and intangible benefits, but focus on benefits you can quantify. Your stakeholders will want to know the financial impact.

Be very clear about where your numbers come from. Did you get them from colleagues in Marketing, Finance, HR, or Engineering? Stakeholders care about the sources for these assumptions and are more likely to trust your numbers if they come from (or are validated by) people they trust.

Cost Analysis In this section, you provide a detailed breakdown of the costs associated with the proposed solution. Include initial investment, ongoing operational costs, and any potential financial risks.

Compare the costs against the expected benefits to demonstrate return on investment (ROI).

7. Implementation plan

Outline a high-level plan for implementing the proposed solution . Include key milestones, timelines, and dependencies. Describe the resources required, including personnel, technology, and funding.

8. Risks and mitigations

In this section, you highlight potential risks and uncertainties associated with the project. Try to focus on the most important risks (you don't need to account for every potential scenario). These typically include those affecting cost, benefits, and schedule, but they can also include risks to the team, technology, scope, and performance.

Be realistic when you write this section. Transparency will gain the confidence of stakeholders and will demonstrate your foresight and capability.

Consider ranking your identified risk areas according to "likelihood of risk" and "impact of risk" (as shown in the example below). Then, propose mitigation strategies to manage and minimize risks.

9. Governance and monitoring

Establishing a clear governance structure ensures that there is a defined hierarchy of authority, responsibilities, and accountability. A definition of the following  groups and roles are often included:

  • Steering Committee : A group of senior executives or stakeholders who provide overall strategic direction, make high-level decisions, and ensure that the project aligns with organizational goals.
  • Project Sponsor : An individual or group with the authority to provide resources, make critical decisions, and support the project at the highest level. The sponsor is often a senior executive.
  • Project Manager : The person responsible for day-to-day management of the project, ensuring that the project stays on track, within budget, and meets its objectives. The project manager reports to the steering committee and project sponsor.
  • Project Team : A group of individuals with various skills and expertise necessary to carry out project tasks. The team may include internal staff and external consultants.

You might also define what monitoring and reporting mechanisms that will be used to track the project's progress, identify issues early, and ensure accountability. These mechanisms often include specific Project Management Tools, ongoing status reports, and meetings.

10. Recommendations and next steps

In this last section, you summarize the key points of the business case and make a final recommendation to the decision-makers . Remember to Include your ROI number(s) again and repeat how your project aligns with the organization's strategic goals.

Consider ending your business case with a final slide outlining the immediate actions required to move forward with the recommended solution.

Often, companies have a preferred method of calculating a project's ROI. If this is not the case, you should use the one most appropriate to your project—break-even analysis, payback period, NPV, or IRR.

Involve key stakeholders Get input from all relevant team members, including HR, finance, sales, and IT. This collaborative approach ensures the business case is built on verified expert knowledge. Encouraging teamwork and buy-in from internal stakeholders helps build a strong foundation of support.

Understand audience objectives Align your business case with the company’s strategic objectives and future plans. Clearly demonstrate how the project supports long-term company success. Consider the competition for resources and justify the investment by showing its relevance and importance.

Set a clear vision Communicate the purpose, goals, methods, and people involved in the initiative clearly. Detail what the project aims to solve or achieve and its impact on the organization. This clarity helps stakeholders understand the overall vision and direction of the project.

Be on point Be concise and provide only the necessary information needed for informed decision-making. Base your details on facts collected from team members and experts, avoiding assumptions. This precision ensures your business case is credible and actionable.

What is the difference between a project business case and a project charter?

A project charter and a business case are distinct but complementary documents. The business case is created first and serves to justify the project's initiation by detailing its benefits, costs, risks, and alignment with organizational goals. It is used by decision-makers to approve or reject the project.

Once the project is approved, a project charter is often developed to formally authorize the project, outlining its objectives, scope, key stakeholders, and the project manager's authority. A summary of the business case is often included in the project charter.  

How long should a business case be?

A comprehensive business case doesn't have a specific page count but should be detailed enough to clearly communicate the project's benefits, costs, risks, and alignment with organizational goals. For small projects, it may be a few pages; for larger or complex projects, it typically ranges from 10-20 word pages (30-50 slides), excluding appendices. A well-structured case study isn’t just a collection of facts—it’s a powerful marketing tool that tells a compelling story. Using the right format for a case study ensures that your message is clear, engaging, and impactful. 

The proper format guides readers through the narrative with hierarchy and scannability, helping them connect with your brand on a deeper level. Most importantly, it empowers you as a marketer to set clear goals for presenting your case studies and ensures you deliver the correct information effectively!

Format of a case study

Case studies format helps you to plan and write the case study for your clients. With this outline in mind, you can create steps to complete the process of writing and publishing your case study research. There are eight components of a case study that are essential for building a layout of information in the correct order that makes sense to the viewers. 

Start with a catchy “Title” that grabs attention and an “Overview” that sets the stage. Clearly define the “Problem” your client faced, and then showcase your “Solution” in detail. Highlight the success with “Results” that are measurable and impactful. Add authenticity with “Testimonials and Quotes” from satisfied clients. Wrap it up with a firm “Conclusion” and a compelling “Call to Action” in the “About Us” section that guides the reader on what to do next. 

By following this format, you create a case study design that resonates with your audience and effectively showcases your brand’s value.

How to Plan a Case Study 

Now comes the big part! Understanding what to include in a case study outline is just the starting point for beginners. The real challenge lies in creating a step-by-step plan to craft that outline and filling it in with the right information!

How to Plan a Case Study in 7 Steps

1. Set Clear Goals for Your Case Study

Before diving into how to write a case study, defining your ultimate objective is essential. Think about it—what do you want your audience to take away from this case study? For example, your goal is to showcase how your SEO strategies boosted a client’s organic traffic by 150% in just six months. This clear goal will shape your entire narrative and ensure that your case study is laser-focused on demonstrating your expertise and the value you bring.

2. Select a Client that Highlights Your Strongest Suit

Choosing the right client or subject is vital while creating case studies. Imagine you’ve worked with a small e-commerce brand struggling to rank for competitive keywords. Your strategies helped them rank on the first page and increase conversions. This is the perfect client for your case study because their success story directly showcases your SEO prowess. 

By picking a client whose experience aligns with your goals, you’ll create a case study that resonates with your target audience.

3. Reach Out to Your Client for Collaboration

Now that you’ve identified the ideal client, it’s time to reach out. Let’s say you contact your client and explain how a case study can highlight their remarkable success story. It’s a great way to spotlight a mutual collaboration based on credibility. Their buy-in is crucial; their insights and data will authenticate your case study.

4. Gather Comprehensive Data and Insights

Data is the lifeblood of any compelling case study. For instance, in your SEO case study, you’ll need to gather data on key metrics like keyword rankings, organic traffic, and conversion rates before and after implementing your strategies. Let’s say your client saw a 50% increase in organic traffic within three months of optimizing their website. Collecting this data will help you build a robust, evidence-based narrative highlighting your impact.

It’s essential to monitor the before-and-after data to track the effectiveness of implementing your strategies. 

5. Prepare Insightful Questions and Conduct Interviews

It would be best to ask the right questions to get the most out of your client interviews. Imagine asking your client, “What specific challenges were you facing with your organic search rankings before we started working together?” or “How did our SEO strategies help you achieve your business goals?” These questions will lead to detailed responses that add depth to your case study, making it more than just numbers on a page.

Always ask questions that uncover the key challenges your clients face. This way, your prospects will know when to turn to you to navigate or overcome similar obstacles in their business.

Since I’m giving an example of an SEO case study in marketing, you can try these questions to interview your existing client. Obviously, you can modify the sentences according to your industry basics, but these types of questions are fundamental for collecting structured data from your clients. 

  • What were your business’s main SEO challenges before we started working together?
  • Can you describe your initial expectations for implementing our SEO strategies?
  • What specific SEO tactics did we implement that you found most effective?
  • How did you monitor and measure the impact of these strategies on your organic traffic?
  • What were the key metrics or results that stood out to you after the first three months?

6. Ask Questions That Drive the Story Forward

The ways to request customer participation in case studies can vary, but certain principles can improve your chances:

  • Make it easy for customers to work with you, respecting their valuable time. Be well-prepared and minimize their involvement.
  • Emphasize how customers will benefit through increased publicity, revenue opportunities, or recognition for their success. 
  • Acknowledge their contributions and showcase their achievements.
  • Standardizing the request process with a script incorporating these principles can help your team consistently secure case study approvals and track performance.

Step 2: Prepare for the interview

Case study interviews are like school exams. The more prepared you are for them, the better they turn out. Preparing thoroughly also shows participants that you value their time. You don't waste precious minutes rehashing things you should have already known. You focus on getting the information you need as efficiently as possible.

You can conduct your case study interview in multiple formats, from exchanging emails to in-person interviews. This isn't a trivial decision.  As you'll see in the chart below, each format has its unique advantages and disadvantages. 

Seeing each other's facial expressions puts everyone at ease and encourages case study participants to open up.

It's a good format if you're simultaneously conferencing with several people from the customer's team.
Always be on guard for connection issues; not every customer knows the technology.

Audio quality will probably be less good than on the phone. When multiple people are talking, pieces of conversation can be lost.
It is a more personal than email because you can hear someone's tone. You can encourage them to continue if they get really excited about certain answers.

Convenient and immediate. Dial a number and start interviewing without ever leaving the office.
It isn't as personal as a video chat or an in-person interview because you can't see the customer's face, and nonverbal cues might be missed.


Don't get direct quotes like you would with email responses. The only way to preserve the interview is to remember to have it recorded.
The most personal interview style. It feels like an informal conversation, making it easier to tell stories and switch seamlessly between topics.

Humanizes the customer's experience and allows you to put a face to the incredible results.
Puts a lot of pressure on customers who are shy or introverted – especially if they're being recorded.


Requires the most commitment for the participant – travel, dressing up, dealing with audiovisual equipment, etc.
Gives customers the most flexibility with respect to scheduling. They can answer a few questions, see to their obligations, and return to them at their convenience.

No coordination of schedules is needed. Each party can fulfill their obligations whenever they're able to.
There is less opportunity for customers to go “off script” and tell compelling anecdotes that your questions might have overlooked.

Some of the study participant's personalities might be lost in their typed responses. It's harder to sense their enthusiasm or frustration.

You'll also have to consider who will ask and answer the questions during your case study interview. It's wise to consider this while considering the case study format.  The number of participants factors into which format will work best. Pulling off an in-person interview becomes much harder if you're trying to juggle four or five people's busy schedules. Try a video conference instead.

Before interviewing your case study participant, it is crucial to identify the specific questions that need to be asked.  It's essential to thoroughly evaluate your collaboration with the client and understand how your product's contributions impact the company. 

Remember that structuring your case study is akin to crafting a compelling narrative. To achieve this, follow a structured approach:

  • Beginning of your story. Delve into the customer's challenge that ultimately led them to do business with you. What were their problems like? What drove them to make a decision finally? Why did they choose you?
  • The middle of the case study.  Your audience also wants to know about the experience of working with you. Your customer has taken action to address their problems. What happened once you got on board?
  • An ending that makes you the hero.  Describe the specific results your company produced for the customer. How has the customer's business (and life) changed once they implemented your solution?

Sample questions for the case study interview

If you're preparing for a case study interview, here are some sample case study research questions to help you get started:

  • What challenges led you to seek a solution?
  • When did you realize the need for immediate action? Was there a tipping point?
  • How did you decide on the criteria for choosing a B2B solution, and who was involved?
  • What set our product or service apart from others you considered?
  • How was your experience working with us post-purchase?
  • Were there any pleasant surprises or exceeded expectations during our collaboration?
  • How smoothly did your team integrate our solution into their workflows?
  • How long before you started seeing positive results?
  • How have you benefited from our products or services?
  • How do you measure the value our product or service provides?

Step 3: Conduct the interview

Preparing for case study interviews can be different from everyday conversations. Here are some tips to keep in mind:

  • Create a comfortable atmosphere.  Before diving into the discussion, talk about their business and personal interests. Ensure everyone is at ease, and address any questions or concerns.
  • Prioritize key questions.  Lead with your most crucial questions to respect your customer's time. Interview lengths can vary, so starting with the essentials ensures you get the vital information.
  • Be flexible.  Case study interviews don't have to be rigid. If your interviewee goes "off script," embrace it. Their spontaneous responses often provide valuable insights.
  • Record the interview.  If not conducted via email, ask for permission to record the interview. This lets you focus on the conversation and capture valuable quotes without distractions.

Step 4: Figure out who will create the case study

When creating written case studies for your business, deciding who should handle the writing depends on cost, perspective, and revisions.

Outsourcing might be pricier, but it ensures a professionally crafted outcome. On the other hand, in-house writing has its considerations, including understanding your customers and products. 

Technical expertise and equipment are needed for video case studies, which often leads companies to consider outsourcing due to production and editing costs. 

Tip: When outsourcing work, it's essential to clearly understand pricing details to avoid surprises and unexpected charges during payment.

Step 5: Utilize storytelling

Every great study follows a narrative arc (also called a "story arc"). This arc represents how a character faces challenges, struggles against raising stakes, and encounters a formidable obstacle before the tension resolves.

In a case study narrative, consider:

  • Exposition. Provide background information about the company, revealing their "old life" before becoming your customer.
  • Inciting incident. Highlight the problem that drove the customer to seek a solution, creating a sense of urgency.
  • Obstacles (rising action). Describe the customer's journey in researching and evaluating solutions, building tension as they explore options.
  • Midpoint. Explain what made the business choose your product or service and what set you apart.
  • Climax. Showcase the success achieved with your product.
  • Denouement. Describe the customer's transformed business and end with a call-to-action for the reader to take the next step.

Step 6: Design the case study

The adage "Don't judge a book by its cover" is familiar, but people tend to do just that quite often!

A poor layout can deter readers even if you have an outstanding case study. To create an engaging case study, follow these steps:

  • Craft a compelling title. Just like you wouldn't read a newspaper article without an eye-catching headline, the same goes for case studies. Start with a title that grabs attention.
  • Organize your content. Break down your content into different sections, such as challenges, results, etc. Each section can also include subsections. This case study approach divides the content into manageable portions, preventing readers from feeling overwhelmed by lengthy blocks of text.
  • Conciseness is key. Keep your case study as concise as possible. The most compelling case studies are precisely long enough to introduce the customer's challenge, experience with your solution, and outstanding results. Prioritize clarity and omit any sections that may detract from the main storyline.
  • Utilize visual elements. To break up text and maintain reader interest, incorporate visual elements like callout boxes, bulleted lists, and sidebars.
  • Include charts and images. Summarize results and simplify complex topics by including pictures and charts. Visual aids enhance the overall appeal of your case study.
  • Embrace white space. Avoid overwhelming walls of text to prevent reader fatigue. Opt for plenty of white space, use shorter paragraphs, and employ subsections to ensure easy readability and navigation.
  • Enhance video case studies. In video case studies, elements like music, fonts, and color grading are pivotal in setting the right tone. Choose music that complements your message and use it strategically throughout your story. Carefully select fonts to convey the desired style, and consider how lighting and color grading can influence the mood. These elements collectively help create the desired tone for your video case study.

Step 7: Edits and revisions

Once you've finished the interview and created your case study, the hardest part is over. Now's the time for editing and revision. This might feel frustrating for impatient B2B marketers, but it can turn good stories into great ones.

Ideally, you'll want to submit your case study through two different rounds of editing and revisions:

  • Internal review. Seek feedback from various team members to ensure your case study is captivating and error-free. Gather perspectives from marketing, sales, and those in close contact with customers for well-rounded insights. Use patterns from this feedback to guide revisions and apply lessons to future case studies.
  • Customer feedback. Share the case study with customers to make them feel valued and ensure accuracy. Let them review quotes and data points, as they are the "heroes" of the story, and their logos will be prominently featured. This step maintains positive customer relationships.

Case study mistakes to avoid

  • Ensure easy access to case studies on your website.
  • Spotlight the customer, not just your business.
  • Tailor each case study to a specific audience.
  • Avoid excessive industry jargon in your content.

Step 8: Publishing

Take a moment to proofread your case study one more time carefully. Even if you're reasonably confident you've caught all the errors, it's always a good idea to check. Your case study will be a valuable marketing tool for years, so it's worth the investment to ensure it's flawless. Once done, your case study is all set to go!

Consider sharing a copy of the completed case study with your customer as a thoughtful gesture. They'll likely appreciate it; some may want to keep it for their records. After all, your case study wouldn't have been possible without their help, and they deserve to see the final product.

Where you publish your case study depends on its role in your overall marketing strategy. If you want to reach as many people as possible with your case study, consider publishing it on your website and social media platforms. 

Tip: Some companies prefer to keep their case studies exclusive, making them available only to those who request them. This approach is often taken to control access to valuable information and to engage more deeply with potential customers who express specific interests.   • Sales teams. Share case studies to enhance customer interactions, retention , and upselling among your sales and customer success teams. Keep them updated on new studies and offer easily accessible formats like PDFs or landing page links.
  • Company website. Feature case studies on your website to establish authority and provide valuable information to potential buyers. Organize them by categories such as location, size, industry, challenges, and products or services used for effective presentation.
  • Events. Use live events like conferences and webinars to distribute printed case study copies, showcase video case studies at trade show booths, and conclude webinars with links to your case study library. This creative approach blends personal interactions with compelling content.
  • Industry journalists. Engage relevant industry journalists to gain media coverage by identifying suitable publications and journalists covering related topics. Written or video case studies: Which is right for you?

In this guide, we focus on written case studies. They’re affordable to create, and they have a proven track record. However, written case studies are just one of four case study formats to consider:

  • Infographic

If you have the resources, video (like the Adobe and Home Depot example above) and podcast case studies can be very compelling. Hearing a client discuss in his or her own words how your company helped is an effective content marketing strategy

Infographic case studies are usually one-page images that summarize the challenge, proposed solution, and results. They tend to work well on social media.

Follow a Tried-and-True Case Study Template

The success story structure we’re using incorporates a “narrative” or “story arc” designed to suck readers in and captivate their interest.

Note:  I recommend creating a blog post or landing page on your website that includes the text from your case study, along with a downloadable PDF. Doing so helps people find your content when they perform Google and other web searches.

There are a few simple SEO strategies that you can apply to your blog post that will optimize your chances of being found. I’ll include those tips below.

Craft a Compelling Headline

The headline should capture your audience’s attention quickly. Include the most important result you achieved, the client’s name, and your company’s name. Create several examples, mull them over a bit, then pick the best one. And, yes, this means writing the headline is done at the very end.

SEO  Tip:  Let’s say your firm provided “video editing services” and you want to target this primary keyword. Include it, your company name, and your client’s name in the case study title.

Write the Executive Summary

This is a mini-narrative using an abbreviated version of the Challenge + Solution + Results model (3-4 short paragraphs). Write this after you complete the case study.

SEO  Tip:  Include your primary keyword in the first paragraph of the Executive Summary.

Provide the Client’s Background

Introduce your client to the reader and create context for the story.

List the Customer’s Challenges and Problems

Vividly describe the situation and problems the customer was dealing with, before working with you.

SEO  Tip:  To rank on page one of Google for our target keyword, review the questions listed in the “People also ask” section at the top of Google’s search results. If you can include some of these questions and their answers into your case study, do so. Just make sure they fit with the flow of your narrative.

Detail Your Solutions

Explain the product or service your company provided, and spell out how it alleviated the client’s problems. Recap how the solution was delivered and implemented. Describe any training needed and the customer’s work effort.

Show Your Results

Detail what you accomplished for the customer and the impact your product/service made. Objective, measurable results that resonate with your target audience are best.

List Future Plans

Share how your client might work with your company in the future.

Give a Call-to-Action

Clearly detail what you want the reader to do at the end of your case study.

Talk About You

Include a “press release-like” description of your client’s organization, with a link to their website. For your printable document, add an “About” section with your contact information.

And that’s it. That’s the basic structure of any good case study.

How to Conduct an Engaging Case Study Interview

One of the best parts of creating a case study is talking with your client about the experience. This is a fun and productive way to learn what your company did well, and what it can improve on, directly from your customer’s perspective.

Here are some suggestions for conducting great case study interviews:

When Choosing a Case Study Subject, Pick a Raving Fan

Your sales and marketing team should know which clients are vocal advocates willing to talk about their experiences. Your customer service and technical support teams should be able to contribute suggestions.

Clients who are experts with your product/service make solid case study candidates. If you sponsor an online community, look for product champions who post consistently and help others.

When selecting a candidate, think about customer stories that would appeal to your target audience. For example, let’s say your sales team is consistently bumping into prospects who are excited about your solution, but are slow to pull the trigger and do business with you.

In this instance, finding a client who felt the same way, but overcame their reluctance and contracted with you anyway, would be a compelling story to capture and share.

Prepping for the Interview

If you’ve ever seen an Oprah interview, you’ve seen a master who can get almost anyone to open up and talk. Part of the reason is that she and her team are disciplined about planning.

Before conducting a case study interview, talk to your own team about the following:

  • What’s unique about the client (location, size, industry, etc.) that will resonate with our prospects?
  • Why did the customer select us?
  • How did we help the client?
  • What’s unique about this customer’s experience?
  • What problems did we solve?
  • Were any measurable, objective results generated?
  • What do we want readers to do after reading this case study analysis?

Pro Tip:  Tee up your client. Send them the questions in advance.

Providing questions to clients before the interview helps them prepare, gather input from other colleagues if needed, and feel more comfortable because they know what to expect.

In a moment, I’ll give you an exhaustive list of interview questions. But don’t send them all. Instead, pare the list down to one or two questions in each section and personalize them for your customer.

Nailing the Client Interview

Decide how you’ll conduct the interview. Will you call the client, use Skype or Facetime, or meet in person? Whatever mode you choose, plan the process in advance.

Make sure you record the conversation. It’s tough to lead an interview, listen to your contact’s responses, keep the conversation flowing, write notes, and capture all that the person is saying.

A recording will make it easier to write the client’s story later. It’s also useful for other departments in your company (management, sales, development, etc.) to hear real customer feedback.

Use open-ended questions that spur your contact to talk and share. Here are some real-life examples:

Introduction

  • Recap the purpose of the call. Confirm how much time your contact has to talk (30-45 minutes is preferable).
  • Confirm the company’s location, number of employees, years in business, industry, etc.
  • What’s the contact’s background, title, time with the company, primary responsibilities, and so on?

Initial Challenges

  • Describe the situation at your company before engaging with us?
  • What were the initial problems you wanted to solve?
  • What was the impact of those problems?
  • When did you realize you had to take some action?
  • What solutions did you try?
  • What solutions did you implement?
  • What process did you go through to make a purchase?
  • How did the implementation go?
  • How would you describe the work effort required of your team?
  • If training was involved, how did that go?

Results, Improvements, Progress

  • When did you start seeing improvements?
  • What were the most valuable results?
  • What did your team like best about working with us?
  • Would you recommend our solution/company? Why?

Future Plans

  • How do you see our companies working together in the future?

Honest Feedback

  • Our company is very focused on continual improvement. What could we have done differently to make this an even better experience?
  • What would you like us to add or change in our product/service?

During the interview, use your contact’s responses to guide the conversation.

Once the interview is complete, it’s time to write your case study.

How to Write a Case Study… Effortlessly

Case study writing is not nearly as difficult as many people make it out to be. And you don’t have to be Stephen King to do professional work. Here are a few tips:

  • Use the case study structure that we outlined earlier, but write these sections first: company background, challenges, solutions, and results.
  • Write the headline, executive summary, future plans, and call-to-action (CTA) last.
  • In each section, include as much content from your interview as you can. Don’t worry about editing at this point
  • Tell the story by discussing their trials and tribulations.
  • Stay focused on the client and the results they achieved.
  • Make their organization and employees shine.
  • When including information about your company, frame your efforts in a supporting role.

Also, make sure to do the following:

Add Testimonials, Quotes, and Visuals

The more you can use your contact’s words to describe the engagement, the better. Weave direct quotes throughout your narrative.

Strive to be conversational when you’re writing case studies, as if you’re talking to a peer.

Include images in your case study that visually represent the content and break up the text. Photos of the company, your contact, and other employees are ideal.

Proofread and Tighten Your Writing

Make sure there are no grammar, spelling, or punctuation errors. If you need help, consider using a grammar checker tool like Grammarly .

My high school English teacher’s mantra was “tighten your writing.” She taught that impactful writing is concise and free of weak, unnecessary words . This takes effort and discipline, but will make your writing stronger.

Also, keep in mind that we live in an attention-diverted society. Before your audience will dive in and read each paragraph, they’ll first scan your work. Use subheadings to summarize information, convey meaning quickly, and pull the reader in.

Be Sure to Use Best Practices

Consider applying the following best practices to your case study:

  • Stay laser-focused on your client and the results they were able to achieve.
  • Even if your audience is technical, minimize the use of industry jargon . If you use acronyms, explain them.
  • Leave out the selling and advertising.
  • Don’t write like a Shakespearean wannabe. Write how people speak. Write to be understood.
  • Clear and concise writing is not only more understandable, it inspires trust. Don’t ramble.
  • Weave your paragraphs together so that each sentence is dependent on the one before and after it.
  • Include a specific case study call-to-action (CTA).
  • A recommended case study length is 2-4 pages.
  • Commit to building a library of case studies.

After you have a final draft, send it to the client for review and approval. Incorporate any edits they suggest.

  • If you’re bidding on a job and have to submit a quote or a Request for Proposal (RFP), include relevant case studies as supporting documents.

The beginner’s guide to writing an effective business case

Nearly every project needs to be approved—whether that means getting the simple go-ahead from your team or gaining the support of an executive stakeholder. You may be familiar with using a project plan or project charter to propose a new initiative and get the green light for a project. But if your proposed project represents a significant business investment, you may need to build a business case.

If you’ve never written a business case, we’re here to help. With a few resources and a little planning, you can write a business case that will help you get the resources and support you need to manage a successful project.

What is a business case?

A business case is a document that explains the value or benefits your company will gain if you pursue a significant business investment or initiative. This initiative can be anything from the messaging for a new product or feature launch, a proposal to increase spend on a current initiative, or a significant investment with a new agency or contractor—to name a few. A compelling business case will outline the expected benefits of this significant investment decision. Key stakeholders will use the business case you provide to determine whether or not to move forward with an initiative.

If you’ve never created a business case, it may sound similar to other early project planning documentation. Here’s how it stacks up:

The difference between a business case and business plan

A  business case  is a proposal for a new strategy or large initiative. It should outline the business needs and benefits your company will receive from pursuing this opportunity.

A  business plan , on the other hand, is an outline for a totally new business. Typically, you’d draft a business plan to map out your business strategy, your mission and vision statements, and how you’re planning on getting there. There may be a case where you create a business plan for an already-existing business, but you’d only do so if you’re trying to take your business in a significantly new direction.

Business case vs. executive summary

Business case vs. project charter.

If you need to create an elevator pitch for your project but you don’t quite need the full business case treatment, you might need a project charter. Much like a business case, a project charter outlines key details of an initiative. Specifically, a project charter will cover three main elements of your project: project objectives, project scope, and key project stakeholders. Your management team will then use the project charter to approve further project development.

Do you need a business case?

Not every project needs a business case—or even a project charter. Plan to build a business case only for initiatives or investments that will require significant business resources. If you’re working on a smaller initiative, consider creating a project charter to pitch your project idea to relevant stakeholders.

Even if you don’t need to pitch your project to any stakeholders, you should be ready to answer basic questions about your proposed project, like:

What is this project’s purpose?

Why are we working on this project?

How does this project connect to organizational goals and objectives?

Which metrics will we use to measure the success of the project ?

Who is working on this project?

When is this project going to be completed?

5 steps for creating and pitching a business case

Your business case shouldn’t just include key facts and figures—it should also tell a story of why pursuing a particular investment or initiative is a good idea for your business. When in doubt, avoid jargon and be brief—but always focus on communicating the value of the project. If this is your first time creating a business case, don’t worry. Follow these five steps to create a solid one.

1. Gather input

You don’t have to write a business case on your own. Instead, make sure appropriate team members and stakeholders are contributing to the relevant sections. For example, the IT team should be involved in any tooling and timeline decisions, while the finance team should review any budget and risk management sections. If you’re creating a business case to propose a new initiative, product line, or customer persona, make sure you also consult subject matter experts.

2. Plan to write your business case out of order

Some of the first things that appear in your business case—like your executive summary—should actually be drafted last, when you have all of the resources and information to make an informed suggestion. Your executive summary will present all of your findings and make a recommendation for the business based on a variety of factors. By gathering all of those details first—like project purpose, financial information, and project risk—you can ensure your executive summary has all of the relevant information.

3. Build your business case incrementally

A business case describes a significant investment for your company. Similarly, simply writing a business case is a significant investment of your time. Not every initiative is right for your business—so make sure you’re checking your work with stakeholders as you go. You don’t want to sink hours and weeks into this document only for it to be rejected by executive stakeholders right off the bat.

Consider doing a “soft launch” with an outline of your business case to your project sponsor or an executive stakeholder you have a good relationship with to confirm this initiative is something you should pursue. Then, as you build the different sections of your business case, check back in with your key stakeholders to confirm there are no deal-breakers.

4. Refine the document

As you create sections of your business case, you may need to go back and refine other sections. For example, once you’ve finished doing a cost-benefit analysis with your financial team, make sure you update any budget-related project risks.

Before presenting your business case, do a final read through with key stakeholders to look for any sections that can be further refined. At this stage, you’ll also want to write the executive summary that goes at the top of the document. Depending on the length of your business case, your executive summary should be one to two pages long.

5. Present the business case

The final step is to actually present your business case. Start with a quick elevator pitch that answers the what, why, and how of your proposal. Think of this presentation as your chance to explain the current business need, how your proposal addresses the need, and what the business benefits are. Make sure to address any risks or concerns you think your audience would have.

Don’t go through your business case page by page. Instead, share the document with stakeholders before the presentation so they have a chance to read through it ahead of time. Then, after your presentation, share the document again so stakeholders can dig into details.

A business case checklist

Start with the why.

The first section of the business case is your chance to make a compelling argument about the new project. Make sure you draft an argument that appeals to your audience’s interests and needs. Despite being the first section in your business case, this should be the last section you write. In addition to including the  traditional elements of an executive summary , make sure you answer:

What business problem is your project solving?  This is your chance to explain why your project is important and why executive stakeholders should consider pursuing this opportunity.

What is your business objective ?  What happens at the end of a successful project? How will you measure success—and what does a successful project mean for your business?

How does this business case fit into your overall company business strategy plan?  Make sure your proposed business case is connected to important  company goals . The initiative proposed in your business case should move the needle towards your company's  vision statement .

Outline financials and the return on investment

At this point in your business case, you should outline the project finance fundamentals. Don’t expect to create this section on your own—you should draft this in partnership with your company’s finance team. In particular, this section should answer:

How much will this project cost?  Even if the initiative is completely new to your company, do some research to estimate the project costs.

What does each individual component of the project cost?  In addition to estimating the total overall cost, break down the different project costs. For example, you might have project costs for new tools and resources, competitive intelligence resourcing, agency costs, etc.

What is the expected return on investment (ROI)?  You’ve talked about the costs—now talk about how your company will benefit from this initiative. Make sure to explain how you calculated the ROI, too.

How will this project impact cash flow?  Cash flow is the amount of money being transferred into and out of your business. Significant investments are going to cost a lot of money, so they’ll negatively impact cash flow—but you should also expect a high ROI, which will positively impact cash flow.

What is the sensitivity analysis?  Sensitivity analysis is a summary of how uncertain your numbers are. There will be a variety of variables that impact your business case. Make sure to explain what those variables are, and how that could impact your projections.

Preview project details

Your business case is proposing a new initiative. In addition to the financial risks, take some time to preview project details. For example, your business case should include:

Your  project objectives  and  key project deliverables .  What will happen at the end of the project? What are you expecting to create or deliver once the project is over?

Your  project plan .  A project plan is a blueprint of the key elements your team needs to accomplish in order to successfully achieve your project goals.

The  project scope .  What are the boundaries of your project? What exact goals, deliverables, and deadlines will you be working towards?

A list of relevant  project stakeholders .  Who are the important project stakeholders and key decision makers for this work? This can include the members of the project team that would be working on this initiative, executive stakeholders who would sponsor the project, and any external stakeholders who might be involved.

A general  project roadmap  in a Gantt-chart like view.  At this stage in the process, you don’t need to provide a detailed project timeline, but you should outline a general sense of when each project stage will happen in relation to the others. To do this, create a project roadmap in  Gantt-chart like software . Make sure to include any important  project milestones  in your roadmap as well.

Any important project dependencies.  Is there anything that would get in the way of this project getting started? Does this work rely on any other work that’s currently in flight?

Discuss project risks

Once you’ve outlined the financial impact and important project details, make sure you include any potential project risks. If you haven’t already, create a  project risk management plan  for your business case. Project risk management isn’t the process of eliminating risk—instead, it’s about identifying, analyzing, and proactively responding to any potential project risks. Clearly defining each project risk and how that risk might impact your project can best equip you and the project team to manage and avoid those risks.

In the risk section of your business case, include:

A risk analysis of any potential project risks.  What is the risk? How likely is it to happen? What is the priority level of this risk?

What, if any, assumptions you are making.  In project risk management, assumptions are anything you think will be true about the project, without those details being guaranteed facts. Basing project decisions around an assumption can open your project up to risk. Make sure you ratify every project assumption to avoid jeopardizing project success.

Any comparable alternatives in the market.  If you’re writing a business case to pitch a new product or angle in the market, evaluate anything that already exists. Could the alternative impact your financial assessment or project success?

Develop an action plan

In the final section of your business case, outline how you will turn this business case into an actionable project. This section should answer questions like:

How will decisions be made?  Who is responsible for the project? Who is the project sponsor? If you haven’t already, consider creating a  RACI chart  to outline project responsibilities.

How will progress be measured and reported?  Not every project stakeholder needs to be notified of every project change. Outline key parts of your project communication plan , as well as how you’ll communicate  project status updates .

What is the next course of action?  If the management team ratifies this business case, what next steps will you take to put this into action?

Bring your business case to life

You’ve built a solid business case and it’s been ratified—congratulations! The next step is to bring your business case to life. It can be intimidating to  initiate large-scale change , and implementing your business case is no exception.

With a central source of truth to track who’s doing what by when, share status updates, and keep project stakeholders in the loop, you can turn a great business case into a successful project.

What Is a Business Case?

A business case is a formal, structured document; an informal, short document; or a verbal exchange that defines the benefits of an initiative or project.

In addition, a business case forecasts the costs, benefits, and risks of an initiative, so decision makers — and even the project initiators — can decide whether a project is worthwhile and why to choose one approach over similar strategies.

He describes a business case in this way: “A business case is the full story that explains the ROI for a capital project. It begins with a statement of a business problem, then explores how we can solve it or what the value of solving it is. For example, ‘Our revenues aren’t rising as fast as they should,’ or ‘Inventory isn't turning over as fast as it should,’ or ‘Costs are too high.’ That's where the business case starts.

Business Cases Explain Why You Should Invest

A business case explains why stakeholders should invest in a project. The purpose of a business case contrasts with that of a project proposal , which provides a high-level outline of what you want to initiate and its benefits to the company, or that of a project plan , which explains how you execute a project. You should create your business case during the earliest stages of project planning .

A business case can also become a key document for a project manager when planning, creating milestones, and evaluating progress.

Other names and uses for business cases are financial justification, cost-benefit analysis (CBA) , total cost of ownership (TCO) analysis , and return on investment (ROI) analysis . Nonprofits and government entities sometimes refer to business cases as case statements .

What Is Business Case Analysis (BCA)?

A business case analysis (BCA) looks not only at lowest costs, but also at technical value and other nonquantitative factors in what is known as a best-value analysis . The BCA addresses the triple constraints of time, money, and scope, and it can include measures such as performance, reliability, viability, and supportability.

Although business case analysis is used interchangeably with business case , some experts consider the analysis to be part of the business case as a whole.

What Is a Business Case Used For?

A business case helps a company or an organization prepare for new ventures or changes. This document is a crucial building block of project success and underpins the foundations of  senior-level involvement and strong planning. Business cases summarize the benefits of an endeavor, clarifying a project’s business value to help stakeholders make decisions.

A good business case should focus less on the technology, domain knowledge, or specific deliverables and more on the users of a product and the goals of a project. In the same vein, a project manager should focus not only on creating output, but also on delivering value. An initiative can offer many types of value, including contributing to strategic aims, increasing efficiency, and supporting compliance. Insufficient attention to the details of a business case and the accompanying research can lead to poor project results.

Business cases usually describe these items:

  • A business problem or opportunity
  • Possible solutions and their benefits and disadvantages (sometimes known as disbenefits )
  • Risks associated with the main solution
  • Implementation timeline
  • Consequences for implementing a solution and for retaining the status quo
  • Resources required for the initiative or project

Advantages of a Business Case

A business case may seem like just another document destined for the shelf or the shredder, but it can offer real advantages:

  • All stakeholders have similar expectations concerning the value and benefits of an initiative to an organization.
  • You can convert a business case into a project plan with milestones. You increase the chances of a project’s success with planning.
  • A business case becomes a gauge for determining whether an endeavor continues to offer value during execution and after a team produces a deliverable.
  • Project planners can more easily establish objectives and goals.
  • You can more easily discern success.
  • Teams apply the right resources more efficiently.

Who Prepares a Business Case?

You might think that business cases are the purview of financial officers and accountants. In fact, people who have direct knowledge of processes and teams should be responsible for creating these documents.

Some pundits say that the individual who advocates change must enact the change, so anyone in any role could assume the responsibilities for producing a business case. This includes consultants, line managers, or IT managers. In some organizations, the project sponsor or project manager may guide the preparation of the business case and include input from relevant departments and SMEs.

When Do You Need a Business Case?

It’s no longer enough to complete a project and present a deliverable. In an economy that often seems as unstable as it was in 2008, stakeholders want to see that a deliverable creates value and benefits for an organization. This is particularly true for complex projects or those that  require justification for enlisting external resources. Public sector projects frequently need business cases.

What's in a Business Case?

A business case outlines for a decision maker the benefits and business value of a proposed initiative. The term business case frequently refers to a written document that is submitted for review or presented at a meeting, but can also apply to an informal, spoken proposal.

What Should Be in a Business Case?

A well-written business case flows logically from presenting a problem or opportunity through the advantages and disadvantages of solutions to describing the recommended solution. When you require great detail, you can chunk text into sub-sections so that the content is easier to scan, as well as faster and less overwhelming to read. Following are the common sections of a business case in sequential order:

  • Executive summary
  • Problem statement
  • Analysis and financial details
  • Recommendation

Many organizations have pre-established templates for writing business cases. If your organization doesn’t, search online for free, easy-to-use business case templates for construction business cases, one-page business cases, and more. Depending on the narrative needs of the business case, it can contain many possible sections:

  • Preface: A preface may indicate the intended audience and any related documents.
  • Table of Contents: If your document is delivered as a PDF file, consider hyperlinking your table of contents to the appropriate sections.
  • What is the problem?
  • What do you believe is the value of solving the problem?
  • How much are you asking for?
  • When will we start seeing benefits?

     “I’ve had some presentations that don't get beyond that first page,” Maholic muses.

  • Description of the Product or Service: When proposing a new object or concept, detail what the deliverable is and how it works.
  • A Problem Statement or Mission Statement: By describing the problem or the mission of the organization, you can contextualize the proposed initiative.
  • Business Drivers for the Initiative: Indicate what benefits will contribute to the strategic aims of the organization.
  • Finance Section: Explain how much the project will cost and whether it is affordable. Detail the cash flow. Describe the expenses to execute (or not execute) the project in a cost comparison against forecasted benefits. Conduct a sensitivity analysis , a technique for determining how the different values of an independent variable affect a dependent variable.
  • Financial and nonfinancial benefits
  • Quality improvements
  • Cost savings through efficiencies
  • Added revenue
  • Competitiveness
  • Improved customer services
  • Options: What are the possible solutions to the problem? Usually, you narrow this list to 3 to 5 viable choices. Frequently, you include a “do nothing” option and a benchmark option. Some organizations require the do-nothing option; others require it only if the do-nothing option is a legitimate possibility. Quantify the benefits of each potential solution. Also, outline the risks, issues, and interdependencies for each solution.
  • What is required?
  • How is it done?
  • Who does what?
  • When will things happen?
  • Assessments or Analysis: Your analysis should list assumptions and consider cash flow and costs. Describe the risks of the project and the plans to deal with them. Also, discuss how you will leverage opportunities. Describe the context of your undertaking using PESTLE (political, economic, sociological, technological, legal, and environmental) analysis.
  • Project Approach: Detail the organization of the project, including governance and accountability, roles and responsibilities, and the schedule of progress reporting. Describe the purchasing strategy for completing the endeavor. Will you lease equipment? Rent office space? Hire contractors or employees?
  • Recommendation and Next Steps: Note the recommended solution and immediate required action.
  • Appendix: Add supporting documentation here, such as spreadsheets, charts, or drawings.

Considerations for Executive Presentations

The sections that comprise a business case may vary depending on your house style and the type of initiative. Jim Maholic says, “I package my business cases this way: I set up a one-hour meeting, so I have maybe 20 slides, but 10 to 15 slides are plenty. In reality, I might have 100 slides, but I add those in an appendix.” You may have credible supporting information, but you don’t want to bore your audience of decision makers by slogging through each slide.

“They might allocate an hour, but honestly, you're going to get their attention for 10 to 15 minutes, and then they'll start checking email and stuff,” Maholic adds. “You really have to be crisp in how you do this and know where you're going.

“Start with, ‘We have this problem,’ followed by, ‘Here are the people that we talked to who validated that this is a problem. They offered ideas about solving this problem, so we could see this substantial benefit,’” he notes.

“What matters in an executive meeting is that I answer the main questions: What is the problem? What is the cost of not solving it? What are the benefits of solving it? And when do we see the benefits? You may address additional questions later in the meeting or after the meeting, on an individual, offline basis,” Maholic says.

Preparing to Write the Business Case

You can expedite your business process by understanding business case structure and using a template. In addition, having the correct perspective and following best practices can contribute to your success.

Why Are You Doing the Project?

Before you start researching and writing, understand why you want to initiate a project. The goal of a project is to solve problems. What is a problem? A problem prevents your organization from achieving its full potential. To begin, determine what problem the project is trying to solve.

Projects have deliverables, whether tangible or intangible. Think of an outcome as the result created by the deliverables. Benefits represent quantifiable improvements derived from an outcome. When a customer or team member can leverage these benefits, they become advantages.

Do Your Business Case Research

To start, review the mission statement(s) for the organization or the project. Identify the sources of data for your business case. One way to encourage the acceptance of your proposal is to discuss your rough estimates of the costs and resources with a project sponsor or customer before you embark on the business case. This helps you and the sponsor understand each other’s expectations and lessens the chance of sticker shock during the executive presentation. Then interview the people who conduct the day-to-day work and get their perspective on problems and possible solutions.

Do the Business Case Math

You must consider whether the returns justify the request. “If we're asking for $3 million, we've got to show that the project benefits far exceed that amount,” asserts Maholic. “With returns of $10, $15, or $20 million, you're going to get their attention. If you say the benefits are $300 million, they're going to think you've fallen off the truck somewhere, because that's not realistic. On the other hand, if you show benefits of $3.5 million for a cost of $3 million, that's probably not going to beat the projected return of any other project that comes across their desk.”

Consider Who the Business Case Is For

Whether the business case comes in document form or as a presentation, the project sponsor and key stakeholders will study it. Consider the key audience for each section of your document and write with that audience in mind.

The most convincing arguments for projects are those that your team can initiate and wrap up within six months, as well as produce considerable quantifiable results. Especially when big money is on the table, your proposal will compete with others from different departments. “No company has all the money it wants to invest in everything — it has to prioritize. The business case helps evaluate what the return will be for each of the projects that comes across the board's desk for approval,” explains Maholic.

Furthermore, a business case presents estimates. A business case should be built on sound research, but no one has a lock on certitude. “I think first-time business case writers in particular get caught up in building some great story. But seasoned executives get requests all the time, and they're not buffaloed by clever-sounding words or fancy spreadsheets,” Maholic cautions.

“Your ideas have to be rooted in something sensible, not just, ‘I bet we can raise revenues by 15 percent,’” he explains. Grand plans may be possible, but the key, according to Maholic, is to help decision makers understand how it is possible.

How Do You Write a Business Case?

When you have the main questions in mind and a sense of the required sections and format, you can begin to write. Consider limiting the number of authors to ensure an effective writing effort that’s consistent in style and voice. Then follow these tips:

  • Concisely cover the core content with enough detail, so stakeholders can make an informed decision.
  • Compare options, so decision makers understand the landscape.
  • Be clear, concise, and captivating.
  • Avoid jargon as much as possible.
  • Demonstrate the value of the project to the business by creating a credible and accurate argument.
  • Clearly describe the landscape for the initiative, including its dependencies. Enumerating these dependencies is crucial because contextual changes can alter the project parameters or eliminate the need for the project altogether.
  • Focus on the business and the business value rather than the knowledge domain covered by the intended project deliverable.

How Do You Know You Have Enough Detail?

You determine the length of your business cases according to the scope and complexity of your proposed endeavour. A complex project means a long business case; a small, short project means a short business case.

However, Maholic cautions against adding too much detail — conciseness can be a challenge. “You may take 4 to 6 weeks to create a business. You might talk to 50 or 100 people. There's this gnawing urge in some people to show everything they've collected in the executive presentation. Look how hard we worked. Look how smart I am . That's just awful.

“You have enough data and slides when you can answer those 4 or 5 basic questions. There may be 100 other slides, but those are supporting detail,” he says.

Common Mistakes in Writing Business Cases

You can strengthen your business case by avoiding common mistakes:

  • Forget What Your White Papers Say: Maholic finds that when salespeople create cases for customers, they frequently rely on the benefits outlined in a product’s white papers. He notes, “Saying your product cuts costs by Y percent is a great place to start, but it has to be balanced by what's in front of you regarding a particular customer.” He continues, “As a salesperson, you may say that your product can increase revenue by 5 percent. That may be true for past customers, but this particular customer may have three straight years of declining revenues. It's silly to say that a product is going to both arrest a decline and bump up revenue by 5 percent. You have to think things through. That’s the analysis part. You can't just mouth off.”
  • Spreadsheets Are not the Main Show: "Too often, I think, people hear business case , and they jump right to building a spreadsheet,” Maholic says. “They're eager to build the mother of all spreadsheets and show how smart they are by demonstrating the mother of all spreadsheets. While certainly spreadsheets are necessary to show the math, the spreadsheet is only a small part of the solution. Spreadsheets don't really articulate the problem or indicate who you talked to or what you analyzed to get to that solution,” he adds.
  • Arguments Do not Equal More Money: Sometimes, people believe that a strong case justifies a more generous price tag. Not so, says Maholic: “As a decision maker, having a better business case doesn't mean I'm going to roll over and say, ‘Sure, you can charge me an extra million dollars.’ A good business case means the project has the value to go forward. Now, we're going to start negotiating and I'm still going to work to get the best price I can. People who've done business cases before know that. But people who are new to them don't completely understand that.”
  • Remember That It’s About Value, Not About Toys: For startups, the coolness factor of the technology or product may carry some weight, but for most organizations, a business case must focus on the business value without getting lost in the domain knowledge and technical details. Maholic explains: “Nobody at the executive level cares what the throughput ratio is of this process or that stack. What they want to know is, ‘Do I get revenue more quickly? Do I cut costs more deeply? Tell me what the value of doing X is, and then you can go off and buy whatever toys you want to in order to do X.’”

Steps to Produce a Business Case

Your organization may have a tribal understanding of the best process for creating a business case. Some employees may advocate for following the Ds , which refer to the steps to produce a business case. The Ds can include as many as six steps, but generally focus on these four:

  • Discover your problem or opportunity.
  • Design your solutions and alternatives.
  • Develop the details that describe the pros and cons of each potential solution.
  • Deploy the business case.

Some advocates add the Define step to the beginning of the process and the Deliver step to the end. For best results, create your business case in the following order:

  • Determine your problem or opportunity.
  • Research the context for your proposal as appropriate: When developing a new product, your research may focus on the market; when acquiring new training or software, you may review current internal processes; and when making a new purchase, you may interview dozens of team members who use current tools and procedures.
  • Compare alternative approaches and recommend the most appropriate strategy.
  • Gather supporting data and evidence for the recommended approach.
  • Write the business case.
  • Write the executive summary.
  • Edit your business case draft.
  • Present your business case to either the final authority or the personnel who will be instrumental in implementing the case plan.

The Business Case in Project Development

Contrary to what you might imagine, the business case can be a living document. Starting with the review process, stakeholders may reject, cancel, postpone, accept, or adjust the business case. To some extent, the business case becomes the guidebook for your initiative. Stakeholders and the project manager should refer to the business case throughout the lifecycle of the project to ensure that efforts (and intentions) remain on track.

What Are the Features of a Project Business Case?

A well-considered business case offers the following characteristics: an easy-to-understand description of the business value of the initiative and the immediate benefits of the project, including details of the positive impact on organizational strategy.

How Do You Analyze a Business Case?

In university-level business schools, business case studies (or case studies) function as teaching tools to help students use their analytic skills. Case studies describe a company and how it employs a solution. Following is the suggested approach for students analyzing a case:

  • Review the case in detail. Identify the key issues.
  • Determine 2 to 5 essential problems.
  • Look for solutions to those problems.
  • Describe your recommended solution.

What Is a Full Business Case?

A business case is a structured, detailed document that presents the justification for the commitment of financial and other resources to an endeavor. Business cases help you gain the support of management and other stakeholders, as well as approval for projects and programs.

What Is a Business Case in Project Management?

An approved business case can have a long life. Although the project sponsor ultimately owns the business case, it is the project manager who uses the business case as the guidebook for expectations and dependencies. In addition, the business case becomes an important document in an organization’s project portfolio management process. During this process, a company balances its resources with its strategic objectives to determine the livelihood of all the projects it undertakes.

History and Origins of Business Cases

The formal business case has its roots in 19th-century Europe, particularly with the work of French-Italian engineer-economist Jules Dupuit. His contribution included statistical tools to identify, measure, and value the benefits beyond merely determining the lowest bidder. Specifically, Dupuit is credited with inventing what he called the benefit-cost analysis . Today, professionals recognize the value of business cases outside of public works and government. Both nonprofit and for-profit organizations regularly use business cases.

The practical application of a theory or idea is the most effective way of demonstrating its usefulness. Case studies allow for the dissection of practical applications to uncover the thinking that led to them.

The best thing about case studies is that they can be used as a learning tool for both successful concepts as well as failed ones, while also serving as a valuable business card when approaching new customers. Developing a case study, however, requires delving into the background of a project and uncovering what made it good or bad. In addition, the information has to be packed in such a way to emphasize your skills and creativity without being overly promotional.

1. Don't Make It About Yourself

The wrong way to approach a case study is to make it about you and your process. The reader cares less about your motivation and more about the results your efforts created. Start off by describing the results that you created and then go into the general detail of your strategic and tactical approach to delivering those results. - John Gumas , Gumas Advertising

2. Tell A Story

The best case studies tell a story, rather than recite a chronology of facts or data points. To create a story arc, start with a few sentences describing the situation, followed by a few sentences highlighting the "dramatic tension" (e.g. X almost happened, Y threatened to derail the effort), and conclude with a few sentences tying the resolution to the value or point of the product or service. - Beth Noymer Levine , SmartMouth Communications

3. Lead With A Solution

Case studies are, by their very nature, boring. It is important to break past that by creating case studies that strike at the very problem a lead needs help with. 4. Include Relevant Data

It's great that you worked with a certain company, but what did you really do for them? That should be defined in the case study. If you can't define it in numbers and results, then think about using the brand in a testimonial instead. A case study is just that -- a study of what happened in a particular case. 5. Always Use Specific Numbers

If you're going to show an increase in a certain metric, use the actual number. When you say something like "we increased conversions by 500%," it sets off a red flag for people. 6. Keep It Succinct And Pass On The Fluff

The vast majority of people skim content, including case studies. You have to put yourself in your prospect's shoes and understand what they want. They're primarily looking for the success you've provided the client. So focus on that and skip on any fluff content that doesn't align around that. - Nishank Khanna , Demand Roll

7. Tailor Them To Your Audience

Sure, you're going to have generic case studies, but when seeing a client, ensure that you really understand the problem the client faces. 8. Make It Multi-Format

If you can get case studies, quotes and testimonials, always include hard data and tie it to revenue or cost stories. Beyond this, make it multi-format by leveraging graphics, video and text so that it can be consumed and promoted on various platforms. 9. Let The Images Do The Work

Aside from ensuring a case study is focused on the problem your brand has solved for a customer, nothing brings it to life more than imagery. 10. Paint A Picture For Your Prospect

Highlighting your wins is great, but remember that a case study should showcase how you solved a client's most pressing problem so that a new prospect can see how you got from point A to Z. 11. Abstract It First

We think if we write it, someone will accept it. If you remove the outlet from the process, more often, you'll need to rewrite it. Develop the abstract or a couple of abstracts with four elements: company's expertise and solution; customer's industry and challenges; what solution you delivered; why that solution is so innovative. How to Write a Business Case Study

Business case studies can have a massive impact on your marketing, done right.

While they cost time and effort to create, they can be a stellar tactic to draw new customers to your business and help you earn new clients.

Unfortunately, many people aren’t sure how to start when it’s time to write copy for them.

If you’re one of the many individuals who wants to learn how to write a business case study, but just aren’t sure where to get started, my simple guide is here to help you step-by-step – another installment of our #howtowrite series!

What is a Case Study?

A case study is a piece of content, published by a company, that outlines their success or effectiveness in dealing with a client. It’s commonly used as a piece of marketing content and can be incredibly useful since it helps would-be clients understand how the agency or professional has excelled in the past.

Virtually every successful online company uses case studies, and Express Writers is no different! Earlier this year, in fact, we published  a case study  that showcases how we helped a client boost their revenue by 77% after creating some product descriptions for them.

Case studies are more than just a piece of self-congratulating marketing material (this is an incorrect assumption that many people hold about these unique content types), though. Direct quotes, statistics, and more are standard, and these things are fantastic for helping would-be clients to see the value in a company.

So, you want to write a case study, but you’re not sure where to begin! This guide will help you get started.

1. Identify your best possible avenue for data

When it comes time to write a case study, you might have multiple cases to choose from. The first part of being successful, though, is narrowing these things down. For your case study to succeed, it must contain just the right information, and it’s critical to ensure this from the get-go. To determine which of your various cases would be the best fit for a study, look at them and evaluate whether or not they contain the following elements:

  • A significant challenge . This could be a tight timeline, a complicated issue, low sales numbers, or even a need for entirely new software integration.
  • A satisfying solution . For your case study to fall into the realm of storytelling, it needs a solution that customers can relate to.
  • A series of substantial benefits.  The final component in a case study is the benefit. An excellent case study should feature several benefits that your customers can relate to deeply. The benefits will be even more compelling if they’re solid statistics like we used when we say we boosted the client’s sales by 77% year-over-year. The more granular, the better in this case.

2. Write your case study (5 key tips)

Now comes the tough part – the writing! While it’s true that writing a case study requires a different set of skills and a different voice than everyday writing, it’s far from impossible.

To ace your DIY case study, follow these tips:

  • Choose your voice carefully

Depending on your brand and the content of the case study, you can write it in either the first or third person. Either approach will work, and most case studies use a mixture of both.

EXAMPLE:  Our client-based  case study at Express Writers  does this, and it flows quite nicely. If you’re going to use a combination of both the first and the third person, though, be sure that you’re enhancing the third-person parts with direct quotes from the client, as straight third-person voice can sound overly narrated after a while.

  • Make your title specific and attention-grabbing

The title is a critical component of the case study. To make it as attention-grabbing as possible, include percentages and strong action verbs. Here are some good examples from real-life case studies:

  • “ How Fake News Goes Viral: a Case Study ”
  • “ HubSpot Partner Agency Element Three Doubles Yearly Revenue ”
  • “ How KISSmetrics Increased Webinar Sign-Up Rates by 1,000% ”

Remember: titles perform better when they are as accurate as possible. That’s why phrases like “by 1,000%” and “doubles yearly revenue” appear in these wide-ranging case studies.

  • Keep your language simple

Many people think that learning how to write a business case study involves incorporating jargon and corporate-speak into the writing. Fortunately, this isn’t true. In fact, writing a business case study requires you to keep your language simple rather than making it more complicated. The more you can avoid corporate jargon in your case studies, the better.

In addition to making them more natural and approachable, this will also allow non-customers to approach your case study without being intimidated away by overly complicated case study language.

  • Add real numbers to your case study

When you look at the case study titles above, most people would agree that “increased webinar sign-up rates by 1,000%” is the most memorable phrase up there. In addition to the fact that this is a shocking number, it’s also so precise that it grabs reader attention.

With this in mind, follow KISSmetrics’s lead and include real numbers in your case studies. While phrases like “doubled this” or “tripled that” are powerful, they just don’t have the added oomph they need to take your case study to the top.

  • Write from the beginning to the end

A case study is not the place to leave out critical data. Instead, write from the beginning to the end and keep it as accurate and chronological as possible. This will help flesh out the entire circumstances surrounding your interaction with the client and allow your readers to understand your impact more effectively.

3. Finish the case study with all of your relevant contact information

Since a case study is designed, at least in part, for press distribution, it should be outfitted with your contact information and details. This will allow other companies, customers, and more to contact you regarding the case study, and will help to make the information within it more accessible to other people.

While there are different standards for which information you “should” include in a case study, most sources recommend including your phone number, website, email, and one or two social profiles, along with a short bio. This will provide enough information for interested parties to contact you and can help boost the ROI of your case study down the road.

4. Hire a designer to finish the product

Don’t forget that every good case study needs a great design, and it can be helpful to bring in a designer to add some visual interest to the piece. Simple things, like using text boxes to pull out key facts, statistics, and quotes, and inputting related graphics and charts can make all of the difference in your case study and should be used liberally to enhance its value and interest.

This may mean publishing the case study on your blog, reaching out to relevant publishing platforms, or gating the case study and using it to drive email sign-ups for your company.

Writing a case study requires a very particular voice, and if you don’t have the time or confidence to do it yourself, it’s in your best interests to hire someone specifically who knows how to write case studies and has done it before. In addition to making your case studies more efficient, this will also help you create the best possible case study and not drive yourself into the ground as you do it.

Once your business case is approved by the project stakeholders, you can begin the project planning phase.

When Should You Write a Business Case?

Around 70 percent of businesses that survive longer than five years follow a strategic business plan. And every project an organization undertakes should demonstrate real business value via a business case. A business case is created during the initiation phase of a project. At this point, the project is being conceptualized and evaluated on what the potential return on investment could be. The business case document helps determine the project’s needs and allows decision-makers to determine if the project aligns with the organization’s strategic goals.

For example, a business case may be used when there’s a new project proposal, when entering into a new market, when upgrading software solutions or when there’s a major capital expenditure. Once the business case has been approved, the project will move to the planning phase.

A business case document benefits projects for several reasons.

  • Justifies why a project is needed, outlining costs, benefits and risks
  • Engages stakeholders and gets their buy-in and support

Projects fail without having a solid business case to rest on, as this project document is the base for the project charter and project plan. But if a project business case is not anchored to reality, and doesn’t address a need that aligns with the larger business objectives of the organization, then it is irrelevant.

The research you’ll need to create a strong business case is the why, what, how and who of your project. This must be clearly communicated. The elements of your business case will address the why but in greater detail. Think of the business case as a document that is created during the project initiation phase but will be used as a reference throughout the project life cycle.

Whether you’re starting a new project or mid-way through one, take time to write up a business case to justify the project expenditure by identifying the business benefits your project will deliver and that your stakeholders are most interested in reaping from the work. The following four steps will show you how to write a business case.

Step 1: Identify the Business Problem

Projects aren’t created for projects’ sake. They should always be aligned with business goals . Usually, they’re initiated to solve a specific business problem or create a business opportunity.

You should “Lead with the need.” Your first job is to figure out what that problem or opportunity is, describe it, find out where it comes from and then address the time frame needed to deal with it.

This can be a simple statement but is best articulated with some research into the economic climate and the competitive landscape to justify the timing of the project.

Step 2: Identify the Alternative Solutions

How do you know whether the project you’re undertaking is the best possible solution to the problem defined above? Naturally, prioritizing projects is hard, and the path to success is not paved with unfounded assumptions.

One way to narrow down the focus to make the right solution clear is to follow these six steps (after the relevant research, of course):

  • Note the alternative solutions.
  • For each solution, quantify its benefits.
  • Also, forecast the costs involved in each solution.
  • Then figure out its feasibility .
  • Discern the risks and issues associated with each solution.
  • Finally, document all this in your business case.

Step 3: Recommend a Preferred Solution

You’ll next need to rank the solutions, but before doing that it’s best to set up criteria, maybe have a scoring mechanism such as a decision matrix to help you prioritize the solutions to best choose the right one.

Some methodologies you can apply include:

  • Depending on the solution’s cost and benefit , give it a score of 1-10.
  • Base your score on what’s important to you.
  • Add more complexity to your ranking to cover all bases.

Regardless of your approach, once you’ve added up your numbers, the best solution to your problem will become evident. Again, you’ll want to have this process also documented in your business case.

Step 4: Describe the Implementation Approach

So, you’ve identified your business problem or opportunity and how to reach it, now you have to convince your stakeholders that you’re right and have the best way to implement a process to achieve your goals. That’s why documentation is so important; it offers a practical path to solve the core problem you identified.

Now, it’s not just an exercise to appease senior leadership. Who knows what you might uncover in the research you put into exploring the underlying problem and determining alternative solutions? You might save the organization millions with an alternate solution than the one initially proposed. When you put in the work on a strong business case, you’re able to get your sponsors or organizational leadership on board with you and have a clear vision as to how to ensure the delivery of the business benefits they expect.

One of the key steps to starting a business case is to have a business case checklist. The following is a detailed outline to follow when developing your business case. You can choose which of these elements are the most relevant to your project stakeholders and add them to our business case template. 1. Executive Summary

The executive summary is a short version of each section of your business case. It’s used to give stakeholders a quick overview of your project to help them understand the project’s purpose, benefits and implications. Some components of an executive summary include the project overview, business need, proposed solution to the need, cost estimate, return on investment, risks, timeline and a call to action.

2. Project Definition

This section is meant to provide general information about your projects, such as the business objectives that will be achieved and the project plan outline. It offers a comprehensive overview of the project including its objectives and scope. Here, include details such as the objectives, stakeholders, scope, expected outcomes and constraints.

3. Vision, Goals and Objectives

First, you have to figure out what you’re trying to do and what is the problem you want to solve. You’ll need to define your project vision, goals and objectives. This will help you shape your project scope and identify project deliverables.

4. Project Scope

The project scope determines all the tasks and deliverables that will be executed in your project to reach your business objectives. Think of it as establishing the project’s boundaries to help stakeholders better understand what to expect. A well-defined scope can also improve resource allocation and project planning, two key factors of the project’s long-term success.

5. Background Information

Here you can provide a context for your project, explaining the problem that it’s meant to solve, and how it aligns with your organization’s vision and strategic plan.

6. Success Criteria and Stakeholder Requirements

Depending on what kind of project you’re working on, the quality requirements will differ, but they are critical to the project’s success. Collect all of them, figure out what determines if you’ve successfully met them and report on the results .

7. Project Plan

It’s time to create the project plan. Figure out the tasks you’ll have to take to get the project done. You can use a work breakdown structure template  to make sure you are through. Once you have all the tasks collected, estimate how long it will take to complete each one.

It also provides the return on investment information and shows how the benefits will outweigh the costs.

9. Project Schedule

Make a timeline for the project by estimating how long it will take to get each task completed. For a more impactful project schedule , use a tool to make a Gantt chart, and print it out. This will provide that extra flourish of data visualization and skill that Excel sheets lack.

10. Project Governance

Project governance refers to all the project management rules and procedures that apply to your project. For example, it defines the roles and responsibilities of the project team members and the framework for decision-making.

11. Communication Plan

Have milestones for check-ins and status updates, as well as determine how stakeholders will stay aware of the progress over the project life cycle. The communication plan can help foster an atmosphere of transparency and engagement among stakeholders. The plan outlines how, when and what will be communicated so that everyone is informed and on the same page.

12. Progress Reports

Have a plan in place to monitor and track your progress during the project to compare planned to actual progress. There are project tracking tools that can help you monitor progress and performance.

13. Financial Appraisal

This is a very important section of your business case because this is where you explain how the financial benefits outweigh the project costs . Compare the financial costs and benefits of your project. You can do this by doing a sensitivity analysis and a cost-benefit analysis.

14. Market Assessment

Research your market, competitors and industry, to find opportunities and threats. The market assessment can also help outline the overall market condition and how that could impact the project. For example, what are the current market needs and trends? Are there any barriers to entry that could impact the project such as strong competition or high capital requirements? Note all of this information in this section of the business case.

15. Competitor Analysis

Identify direct and indirect competitors and do an assessment of their products, strengths, competitive advantages and their business strategy. For example, how does each competitor position itself in the market? What pricing strategy do they implement and where is there room for differentiation? Then, use this information to help guide future decisions.

16. SWOT Analysis

A SWOT analysis helps you identify your organization’s strengths, weaknesses, opportunities and threats. The strengths and weaknesses are internal, while the opportunities and threats are external. This is a structured approach to help stakeholders make more informed decisions and outlines how to better leverage internal and external resources. The SWOT analysis helps ensure that the project aligns with organizational goals and market conditions.

17. Marketing Strategy

Describe your product, distribution channels, pricing, target customers among other aspects of your marketing plan or strategy.

18. Risk Assessment

There are many risk categories that can impact your project. The first step to mitigating them is to identify and analyze the risks associated with your project activities. From there, you can assess the likelihood and impact of each and rank them based on this information. The risk assessment makes it easier to focus on the most pressing risks and includes a mitigation strategy to reduce the impact in case the risk comes to fruition.

Today we’re talking about how to write a business case. Well, over the past few years, we’ve seen the market, or maybe organizations, companies or even projects, move away from doing business cases. But, these days, companies, organizations, and those same projects are scrutinizing the investments and they’re really seeking a rate of return.

So now, think of the business case as your opportunity to package your project, your idea, your opportunity, and show what it means and what the benefits are and how other people can benefit.

We want to take a look today to see what’s in the business case and how to write one. I want to be clear that when you look for information on a business case, it’s not a briefcase.

Someone called the other day and they were confused because they were looking for something, and they kept pulling up briefcases. That’s not what we’re talking about today. What we’re talking about are business cases, and they include information about your strategies, about your goals. It is your business proposal. It has your business outline, your business strategy, and even your marketing plan.

Why Do You Need a Business Case?

And so, why is that so important today? Again, companies are seeking not only their project managers but their team members to have a better understanding of business and more of an idea business acumen. So this business case provides the justification for the proposed business change or plan. It outlines the allocation of capital that you may be seeking and the resources required to implement it. Then, it can be an action plan . It may just serve as a unified vision. And then it also provides the decision-makers with different options.

So let’s look more at the steps required to put these business cases together. There are four main steps. One, you want to research your market. Really look at what’s out there, where are the needs, where are the gaps that you can serve? Look at your competition. How are they approaching this, and how can you maybe provide some other alternatives?

You want to compare and finalize different approaches that you can use to go to market. Then you compile that data and you present strategies, your goals and other options to be considered.

And then you literally document it.

So what does the document look like? Well, there are templates out there today. The components vary, but these are the common ones. And then these are what I consider essential. So there’s the executive summary. This is just a summary of your company, what your management team may look like, a summary of your product and service and your market.

The business description gives a little bit more history about your company and the mission statement and really what your company is about and how this product or service fits in.

Then, you outline the details of the product or service that you’re looking to either expand or roll out or implement. You may even include in their patents may be that you have pending or other trademarks.

Then, you want to identify and lay out your marketing strategy. Like, how are you gonna take this to your customers? Are you going to have a brick-and-mortar store? Are you gonna do this online? And, what are your plans to take it to market?

You also want to include detailed information about your competitor analysis. How are they doing things? And, how are you planning on, I guess, beating your competition?

You also want to look at and identify your SWOT. And the SWOT is your strength. What are the strengths that you have in going to market? And where are the weaknesses? Maybe some of your gaps. And further, where are your opportunities and maybe threats that you need to plan for? Then the overview of the operation includes operational information like your production, even human resources, information about the day-to-day operations of your company.

And then, your financial plan includes your profit statement, your profit and loss, any of your financials, any collateral that you may have, and any kind of investments that you may be seeking.

Maximizing Case Studies for Insights Success: A Step-by-Step Guide to Creating Effective Case Studies

Case studies and client stories are crucial components of any insight company’s marketing. They demonstrate your value and expertise, satisfy client curiosity, and build trust. However, creating good client stories is often a challenge. It’s not only client confidentiality that causes a problem, sometimes it is hard to get permission even to use a logo on your website.

With many years experience of in creating successful cases, here is our Mustard-y advice for cracking the case study nut.

Step 1: Client Attribution

There are three levels of client attribution to consider. The first is simply displaying a client’s logo on your website or credentials. In these cases, unless you have specifically been instructed otherwise, our advice is to “ask for forgiveness, not permission.” Place the logo on your site and then apologize and take it down if requested. In 16 years of experience, none of our agency clients have been asked to remove a logo from their site. Not one.

Step 2: Testimonials

Testimonials, from named clients, are the second level of attribution. Short, attributed verbatim quotes carry significantly more weight than anonymous or non-attributed testimonials which are pretty much worthless. To create good testimonials, draft a version for the client to edit, don’t expect them to come up with something themselves, and make sure to keep it brief (up to 30 words or so).

Once cleared and confirmed, (check you can use the client’s name and job title and get it correct), use these testimonials on multiple platforms, such as your website, social media, proposals, and throughout credentials presentations.

Step 3: Full Case Studies

A more detailed client story, which we like to tell in the client’s words, is the final level. Full client stories are best created through a recorded client interview, video interview, podcast, or written questionnaire which can be turned into an article or blog post. These should set the scene with the business context and challenge, mention a brief description of your solution, and then focus on the results achieved for the client. Focus on the client’s learnings, actions taken, and the positive impact on their organization.

Getting results.

The key to creating effective full case studies is following up with the client after the project’s completion to assess and discuss its success. This also provides an opportunity to strengthen relationships. Many insight companies struggle with a follow-up due to ongoing negotiations, fear of failure, or simply because they have transactional relationships with clients and do not feel able to discuss the impact of their work. However, if you are going to create client cases it is vital to have those conversations and do those interviews.

How to Create the Case Study

It is important to glean an understanding of the results before you start the case study process. It’s no good doing an in-depth interview and then finding out that the client did not act on the results of the research or that they are not prepared to tell you what happened. So, talk to the client, find out if they are open to sharing, and go from there. If you do not have good results, then the client is not the right one for a case study. Revert to a testimonial or just use their logo.

If you do have the right relationship, know you have some results to write about and have secured permission to do the case study in principle, then the best way to craft the content is via a set of pre-approved questions.  We usually craft a discussion guide and supply it to the client before doing a recorded interview, but you could also send over a set of questions via email and ask the client to respond in writing. The first approach is usually better as it’s quicker and easier for the client to just chat for 30 minutes. You then know exactly what they said and can write up the case study using their verbatim as quotes. You can also lift relevant verbatim and use them as testimonials. If you do a video interview then you will need to edit it down to a tight enough format, ditto a podcast. Once the case study is packaged, then share it for clearance.

Clients often ask what will be done with the case study before they give permission to use it. Our suggestion is to say at the outset that you will use it on your website and no more. Most clients do not see this as a problem. If the content is really interesting, then you can go back after you have the case published on your site and ask if it would be possible to do more with it. The main point is to avoid your client having to go to their legal team to get permission to publish more widely. Legal teams will give a flat no to any request like this as life is too short for them. However, once a case is published on your site, there is nothing to stop you from asking the client if it is OK to share it with more people as it is already in the public realm.

If all this feels like too big a thing to deal with, remember you only need one good story which you will revisit and re-use in your marketing for years . There will always be people who had no idea you worked with Pepsi, and who would still be interested to hear about it even five years later. Do one full case study well, and you can just rely on logos and testimonials for the rest.

To wrap up, we always recommend partnerships. Network, meet people, and then approach a company you want to work with, and suggest an innovative new service or idea you would like to trial. Do an ‘experiment’ with this client on the basis that you will publish and share the results. You may need to pay for the sample or do the research at a cost, but the content will be gold.

You need your reader to engage with the work and not just flip the pages of your case study. Impressive titles will hold your reader's attention. The reader does not want to check your jargon. He is interested in the information and the research that you have included in your work. Simple language is going to do wonders for you. Trust me on this. Easy language reflects your idea much clearly. Substantiate with real numbers. It is important that what you say has an evidence and the best way to do so is to add facts and figures. The clearer records to claim what you write. Maintain the chronological order. Stick to the timeline to represent your information. This would reflect how deeply you have studied the subject and how well you understand the growth of the organization. Navigating warehouse automation strategy for the distributor market

September 27, 2024 The technology is mature, the promised benefits are significant, yet only about 20 percent of warehouses in North America have adopted any form of automation. This raises several questions: Why aren't more warehouses automated? Why is implementation so challenging? Does anyone achieve success with it, and if so, how? These questions underscore the confusion surrounding warehouse automation, despite its apparent advantages.

Automation has become a key topic for companies and leaders. A recent survey of 65 top logistics and supply chain executives revealed that 70 percent plan to invest approximately $100 million in automation over the next five years, prioritizing speed, process stability, and reduced labor dependency. 1 “Hiring more people is always an option, but eventually, we were going to hit a point where that wouldn’t solve the issue,” says one executive, vice president of distribution strategy for a large pharmaceutical company. “Automation in the DCs [distribution centers] allows orders to ship complete with next-day delivery and also replenish branches that provide same-day availability to customers,” added the president of global supply chain for a large industrial distributor. The vice president of supply chain practice at a large IT company predicts that “By 2027, over 75 percent of companies will have adopted some form of cyber-physical automation within their warehouse operations.”

These bold aspirations have yet to translate into actions, however. The number of automated warehouses in North America is projected to grow at a compounded annual growth rate of 8.3 percent over the next few years. At that pace, only a quarter of warehouses will employ some level of automation by 2027. 2

Why aren’t distributors automating their warehouses?

In the distribution sector, several factors contribute to the low rate of automation adoption:

  • Perceived adequacy of current processes. Some distributors believe their current processes are sufficient and can scale to accommodate growth.
  • Lack of clarity regarding business needs. Misalignment among stakeholders regarding business needs can lead to incorrect investments. Without a clear understanding of objectives and requirements based on the evolution of product portfolio, expected growth, et cetera, the wrong expectations may be set, and incorrect technology can be selected, resulting in a poor return on investment and/or an inadequate solution.
  • Poor understanding of automation technology. A lack of comprehensive understanding of available automation technologies and their nuances can result in poor decision making and the selection of technologies that don't meet operational needs.
  • High initial costs creating an untenable ROI. For many companies, the expected return on investment from automation projects is too low. Payback periods for projects are often longer than the lease on the building being automated.
  • Too many options. The plethora of available solutions makes it daunting for companies to choose the right one. At MODEX 2024, a premier supply chain trade show in the United States, for example, more than 50 autonomous mobile robot (AMR) vendors were present.

Why is implementation so challenging?

If an organization determines that warehouse automation can help the business and meets the investment threshold, the next set of challenges lie in implementation. Even with the best of intentions, implementations can go off track for a multitude of reasons, but two major challenges stand out:

  • Lack of in-house expertise. Many distributors lack the internal IT and operational expertise to manage the implementation of complex automation solutions successfully. Evaluating the potential engagement of a systems integrator (SI) can help streamline the operations, but usually adds an additional layer of complexity.
  • Focus limited to the technology and not process. If processes are not redesigned around the solution, and if frontline workers and other stakeholders do not fully embrace the technology, efficiencies may never materialize or scale.

What makes automation work?

Despite the challenges, many companies have successfully implemented warehouse automation solutions by adhering to a set of key actions:

  • They determine where automation best suits the organization and focus on the capabilities that will drive value.
  • They assess current business operations, systems, and needs prior to selecting and implementing a solution.
  • They explore various automation options and plan a scaled deployment, starting with pilot programs to minimize disruptions.
  • They secure employee buy-in and provide training prior to go-live to ensure staff are fully prepared to leverage automation.
  • They collaborate with upstream and downstream stakeholders and redesign processes as required to maximize benefits of the selected solution.

A notable example of successful automation is a regional grocery chain. Faced with outdated warehouse operations, the company implemented an automation retrofit design and strategy. Its comprehensive approach included an analysis of network optimization scenarios alongside DC automation options. It assessed DC performance, layout, and capacity, and modeled future growth projections to ensure fit with material handling equipment (MHE) and target automation solutions. Finally, it developed a full business case for its automation investments, looking at several potential implementation scenarios. The results were impressive: 20 percent run-rate savings, a fourfold increase in productivity, 15 to 20 percent faster response times, and a 20 percent decrease in space usage.

Elsewhere, a global logistics company integrated AMRs into its pick process. Initially piloting 1,000 units in North American warehouses, the company later expanded the deployment to other regions. The phased approach allowed for performance monitoring, adjustments as required, and a smooth transition. The AMRs were integrated into existing warehouse management systems without major overhauls and limited to key warehouses that offered the greatest impact from automation. The benefits included a 200 percent increase in picking productivity, a 50 percent reduction in cycle time, and faster, more accurate picking, contributing to a “zero-defect environment.”

Where should we start?

To plan and execute a successful warehouse automation project, companies should focus on five key areas:

  • Assess process maturity, performance management, and governance within the organization . Ensure sufficient process maturity through robust training programs and current, clearly defined standard operating procedures (SOPs).This should be accompanied by a rigorous governance mechanism with metrics to support coaching and engagement of frontline workers. Additionally, base technologies and master data management are required to streamline integration with automation solutions.
  • Understand current handling profiles and areas that can most benefit from automation. Not all SKUs benefit equally from automation. Medium- and low-volume SKUs can benefit significantly by reducing operator travel and improving storage density, while high-volume and long-tail SKUs may not benefit as much. Functions involving the most labor hours, task repetitions, and risk of injury are ideal candidates for automation. A clear understanding of where and how automation can benefit the operations is critical to selecting the right solution and ensuring a sound business case is in place.
  • Involve IT early in the conversation. Many implementations fail due to lack of early engagement of the IT and digital departments when defining the functional and business requirements. Engaging the right experts who can translate requests from the business into clear technical requirements accounting for all end-to-end interdependencies, is paramount.
  • Narrow the list of solutions to those that can meet the needs of the organization. With many solutions entering or already in the market, selection can be complex (exhibit). Evaluate automation technologies based on a predefined criteria including product profile (small, medium versus bulky), order profile (volume, type of orders—big or small unit orders), maturity of the organization, and future strategic vision (growth, diversification beyond current profiles). This requires in-depth market knowledge about the latest technologies, and understanding the return on investment, setup timeline, integration and implementation requirements, and the provider’s support and maintenance track record.
  • Evaluate the technical capabilities within the organization in preparation for the future. Assess the organization’s technical capability and maturity to support implementation and ongoing maintenance. Evaluate the current system’s maturity and ability to integrate with automation technologies, as well as maintenance and technical system support within the organization. Based on these inputs, determine whether it is better for the organization to engage with an SI or directly purchase from an OEM. Ultimately, the success of implementation depends on user buy-in, effective change management, and scalability within and across sites.
