Effective communication is about more than just exchanging information. It’s about understanding the emotion and intentions behind the information. As well as being able to clearly convey a message, you need to also listen in a way that gains the full meaning of what’s being said and makes the other person feel heard and understood.

Effective communication sounds like it should be instinctive. But all too often, when we try to communicate with others something goes astray. We say one thing, the other person hears something else, and misunderstandings, frustration, and conflicts ensue. This can cause problems in your home, school, and work relationships.

But by learning effective communication skills, you can deepen your connections to others, build greater trust and respect, and improve teamwork, problem solving, and your overall social and emotional health

Whether you’re trying to improve communication with your romantic partner, kids, boss, or coworkers, learning the following communication skills can help strengthen your interpersonal relationships.

Tip 1: Understand what’s stopping you from communicating well

Common barriers to effective communication include:

Stress and out-of-control emotion.  When you’re stressed or emotionally overwhelmed, you’re more likely to misread other people, send confusing or off-putting nonverbal signals, and lapse into unhealthy knee-jerk patterns of behavior. To avoid conflict and misunderstandings, you can learn how to quickly calm down before continuing a conversation.

Lack of focus.  You can’t communicate effectively when you’re multitasking. If you’re checking your phone , planning what you’re going to say next, or daydreaming, you’re almost certain to miss nonverbal cues in the conversation. To communicate effectively, you need to avoid distractions and stay focused.

Inconsistent body language.  Nonverbal communication should reinforce what is being said, not contradict it. If you say one thing, but your body language says something else, your listener will likely feel that you’re being dishonest. For example, you can’t say “yes” while shaking your head no.

Negative body language.  If you disagree with or dislike what’s being said, you might use negative body language to rebuff the other person’s message, such as crossing your arms, avoiding eye contact, or tapping your feet. You don’t have to agree with, or even like what’s being said, but to communicate effectively and not put the other person on the defensive, it’s important to avoid sending negative signals.

When communicating with others, we often focus on what we should say. However, effective communication is less about talking and more about listening. Listening well means not just understanding the words or the information being communicated, but also understanding the emotions the speaker is trying to convey.

There’s a big difference between engaged listening and simply hearing. When you really listen—when you’re engaged with what’s being said—you’ll hear the subtle intonations in someone’s voice that tell you how that person is feeling and the emotions they’re trying to communicate. When you’re an engaged listener, not only will you better understand the other person, you’ll also make that person feel heard and understood, which can help build a stronger, deeper connection between you.

By communicating in this way, you’ll also experience a process that  lowers stress and supports physical and emotional well-being. If the person you’re talking to is calm, for example, listening in an engaged way will help to calm you, too. Similarly, if the person is agitated, you can help calm them by listening in an attentive way and making the person feel understood.

If your goal is to fully understand and connect with the other person, listening in an engaged way will often come naturally. If it doesn’t, try the following tips. The more you practice them, the more satisfying and rewarding your interactions with others will become.

Tips for becoming an engaged listener

Focus fully on the speaker.  You can’t listen in an engaged way if you’re  constantly checking your phone or thinking about something else. You need to stay focused on the moment-to-moment experience in order to pick up the subtle nuances and important nonverbal cues in a conversation. If you find it hard to concentrate on some speakers, try repeating their words over in your head—it’ll reinforce their message and help you stay focused.

Favor your right ear.  As strange as it sounds, the left side of the brain contains the primary processing centers for both speech comprehension and emotions. Since the left side of the brain is connected to the right side of the body, favoring your right ear can help you better detect the emotional nuances of what someone is saying.

Avoid interrupting or trying to redirect the conversation to your concerns.  By saying something like, “If you think that’s bad, let me tell you what happened to me.” Listening is not the same as waiting for your turn to talk. You can’t concentrate on what someone’s saying if you’re forming what you’re going to say next. Often, the speaker can read your facial expressions and know that your mind’s elsewhere.

Show your interest in what’s being said.  Nod occasionally, smile at the person, and make sure your posture is open and inviting. Encourage the speaker to continue with small verbal comments like “yes” or “uh huh.”

Try to set aside judgment.  In order to communicate effectively with someone, you don’t have to like them or agree with their ideas, values, or opinions. However, you do need to set aside your judgment and withhold blame and criticism in order to fully understand them. The most difficult communication, when successfully executed, can often lead to an unlikely connection with someone.

Provide feedback. If there seems to be a disconnect, reflect what has been said by paraphrasing. “What I’m hearing is,” or “Sounds like you are saying,” are great ways to reflect back. Don’t simply repeat what the speaker has said verbatim, though—you’ll sound insincere or unintelligent. Instead, express what the speaker’s words mean to you. Ask questions to clarify certain points: “What do you mean when you say…” or “Is this what you mean?”

Hear the emotion behind the words . It’s the higher frequencies of human speech that impart emotion. You can become more attuned to these frequencies—and thus better able to understand what others are really saying—by exercising the tiny muscles of your middle ear (the smallest in the body). You can do this by singing, playing a wind instrument, or listening to certain types of high-frequency music (a Mozart symphony or violin concerto, for example, rather than low-frequency rock, pop, or hip-hop).

The way you look, listen, move, and react to another person tells them more about how you’re feeling than words alone ever can. Nonverbal communication, or body language, includes facial expressions, body movement and gestures, eye contact, posture, the tone of your voice, and even your muscle tension and breathing.

Developing the ability to understand and use nonverbal communication can help you connect with others, express what you really mean, navigate challenging situations, and build better relationships at home and work.

  • You can enhance effective communication by using open body language—arms uncrossed, standing with an open stance or sitting on the edge of your seat, and maintaining eye contact with the person you’re talking to.
  • You can also use body language to emphasize or enhance your verbal message—patting a friend on the back while complimenting him on his success, for example, or pounding your fists to underline your message.

Improve how you  read nonverbal communication

Be aware of individual differences. People from different countries and cultures tend to use different nonverbal communication gestures, so it’s important to take age, culture, religion, gender, and emotional state into account when reading body language signals. An American teen, a grieving widow, and an Asian businessman, for example, are likely to use nonverbal signals differently.

Look at nonverbal communication signals as a group. Don’t read too much into a single gesture or nonverbal cue. Consider all of the nonverbal signals you receive, from eye contact to tone of voice to body language. Anyone can slip up occasionally and let eye contact go, for example, or briefly cross their arms without meaning to. Consider the signals as a whole to get a better “read” on a person.

Improve how you  deliver nonverbal communication

Use nonverbal signals that match up with your words rather than contradict them. If you say one thing, but your body language says something else, your listener will feel confused or suspect that you’re being dishonest. For example, sitting with your arms crossed and shaking your head doesn’t match words telling the other person that you agree with what they’re saying.

Adjust your nonverbal signals according to the context. The tone of your voice, for example, should be different when you’re addressing a child than when you’re addressing a group of adults. Similarly, take into account the emotional state and cultural background of the person you’re interacting with.

Avoid negative body language. Instead, use body language to convey positive feelings, even when you’re not actually experiencing them. If you’re nervous about a situation—a job interview, important presentation, or first date, for example—you can use positive body language to signal confidence, even though you’re not feeling it. Instead of tentatively entering a room with your head down, eyes averted, and sliding into a chair, try standing tall with your shoulders back, smiling and maintaining eye contact, and delivering a firm handshake. It will make you feel more self-confident and help to put the other person at ease.

How many times have you felt stressed during a disagreement with your spouse, kids, boss, friends, or coworkers and then said or done something you later regretted? If you can quickly relieve stress and return to a calm state, you’ll not only avoid such regrets, but in many cases you’ll also help to calm the other person as well. It’s only when you’re in a calm, relaxed state that you’ll be able to know whether the situation requires a response, or whether the other person’s signals indicate it would be better to remain silent.

In situations such as a job interview, business presentation, high-pressure meeting, or introduction to a loved one’s family, for example, it’s important to manage your emotions, think on your feet, and effectively communicate under pressure.

Communicate effectively by staying calm under pressure

Use stalling tactics to give yourself time to think. Ask for a question to be repeated or for clarification of a statement before you respond.

Pause to collect your thoughts. Silence isn’t necessarily a bad thing—pausing can make you seem more in control than rushing your response.

Make one point and provide an example or supporting piece of information. If your response is too long or you waffle about a number of points, you risk losing the listener’s interest. Follow one point with an example and then gauge the listener’s reaction to tell if you should make a second point.

Deliver your words clearly. In many cases, how you say something can be as important as what you say. Speak clearly, maintain an even tone, and make eye contact. Keep your body language relaxed and open.

Wrap up with a summary and then stop. Summarize your response and then stop talking, even if it leaves a silence in the room. You don’t have to fill the silence by continuing to talk.

Quick stress relief for effective communication

When a conversation starts to get heated, you need something quick and immediate to bring down the emotional intensity. By learning to quickly reduce stress in the moment, you can safely take stock of any strong emotions you’re experiencing, regulate your feelings, and behave appropriately.

Recognize when you’re becoming stressed. Your body will let you know if you’re stressed as you communicate. Are your muscles or stomach tight? Are your hands clenched? Is your breath shallow? Are you “forgetting” to breathe?

Take a moment to calm down before deciding to continue a conversation or postpone it.

Bring your senses to the rescue. The best way to rapidly and reliably relieve stress is through the senses—sight, sound, touch, taste, smell—or movement. For example, you could pop a peppermint in your mouth, squeeze a stress ball in your pocket, take a few deep breaths, clench and relax your muscles, or simply recall a soothing, sensory-rich image. Each person responds differently to sensory input, so you need to find a coping mechanism that is soothing to you.

Look for humor in the situation. When used appropriately, humor is a great way to relieve stress when communicating . When you or those around you start taking things too seriously, find a way to lighten the mood by sharing a joke or an amusing story.

Be willing to compromise. Sometimes, if you can both bend a little, you’ll be able to find a happy middle ground that reduces the stress levels for everyone concerned. If you realize that the other person cares much more about an issue than you do, compromise may be easier for you and a good investment for the future of the relationship.

Agree to disagree, if necessary, and take time away from the situation so everyone can calm down. Go for a stroll outside if possible, or spend a few minutes meditating. Physical movement or finding a quiet place to regain your balance can quickly reduce stress.

Know your needs and wants. Learn to express them without infringing on the rights of others.

Express negative thoughts in a positive way. It’s  okay to be angry , but you must remain respectful as well.

Receive feedback positively. Accept compliments graciously, learn from your mistakes, ask for help when needed.

Learn to say “no.” Know your limits and don’t let others take advantage of you. Look for alternatives so everyone feels good about the outcome.

Developing assertive communication techniques

Empathetic assertion conveys sensitivity to the other person. First, recognize the other person’s situation or feelings, then state your needs or opinion. “I know you’ve been very busy at work, but I want you to make time for us as well.”

Escalating assertion can be employed when your first attempts are not successful. You become increasingly firm as time progresses, which may include outlining consequences if your needs are not met. For example, “If you don’t abide by the contract, I’ll be forced to pursue legal action.”

Practice assertiveness in lower risk situations to help build up your confidence. Or ask friends or family if you can practice assertiveness techniques on them first.

8 Essential Leadership Communication Skills

If you want to be an effective leader , you need to excel in communication. In fact, the success of your business relies on it.

According to a report from the Economist Intelligence Unit (pdf) , poor communication can lead to low morale, missed performance goals, and even lost sales. A separate study found that inadequate communication can cost large companies an average of $64.2 million per year, while smaller organizations are at risk of losing $420,000 annually.

But effective communication impacts more than just the bottom line. For leaders, it’s what enables them to rally their team around a shared vision, empower employees , build trust, and successfully navigate organizational change .

Why Is Communication Important in Leadership?

A leader is someone who inspires positive, incremental change by empowering those around them to work toward common objectives. A leader’s most powerful tool for doing so is communication.

Effective communication is vital to gain trust, align efforts in the pursuit of goals, and inspire positive change. When communication is lacking, important information can be misinterpreted, causing relationships to suffer and, ultimately, creating barriers that hinder progress.

Essential Communication Skills for Leaders

Different communication styles are the most frequently cited cause of poor communication, according to the Economist Intelligence Unit (pdf) , and can lead to more significant issues, such as unclear priorities and increased stress.

It’s essential to identify your leadership style , so that you can better understand how you’re interacting with, and perceived by, employees across the organization. For example, if you’re an authoritative leader , you likely have a clear vision for achieving success and align your team accordingly. While an effective approach for some, it might fall flat for others who seek more autonomy in their role.

Every employee’s motivations are different, so knowing how to tailor your communication is essential to influencing others and reaching organizational goals.

2. Active Listening

Effective leaders know when they need to talk and, more importantly, when they need to listen. Show that you care by asking for employees’ opinions, ideas, and feedback. And when they do share, actively engage in the conversation—pose questions, invite them to elaborate, and take notes.

It’s important to stay in the moment and avoid interrupting. Keep your focus on the employee and what it is they’re saying. To achieve that, you also need to eliminate any distractions, including constant pings on your cell phone or checking incoming emails.

3. Transparency

In a survey by the American Management Association , more than a third of senior managers, executives, and employees said they “hardly ever” know what’s going on in their organizations. Transparency can go a long way in breaking down that communication barrier.

By speaking openly about the company’s goals, opportunities, and challenges, leaders can build trust amongst their team and foster an environment where employees feel empowered to share their ideas and collaborate. Just acknowledging mistakes can encourage experimentation and create a safe space for active problem-solving.

Every individual should understand the role they play in the company’s success. The more transparent leaders are, the easier it is for employees to make that connection.

When communicating with employees, speak in specifics. Define the desired result of a project or strategic initiative and be clear about what you want to see achieved by the end of each milestone. If goals aren’t being met, try simplifying your message further or ask how you can provide additional clarity or help.

The more clear you are, the less confusion there will be around priorities. Employees will know what they’re working toward and feel more engaged in the process.

5. Ability to Ask Open-Ended Questions

If you want to understand employees’ motivations, thoughts, and goals better, practice asking open-ended questions. Jennifer Currence, president of consulting firm The Currence Group, said to the Society of Human Resource Management to use the acronym TED, which stands for:

  • “ T ell me more.”
  • “ E xplain what you mean.”
  • “ D efine that term or concept for me.”

By leveraging those phrases when speaking with your team, you can elicit more thoughtful, thorough responses and ensure you also have clarity around what they need from you to succeed.

There’s a reason empathy has been ranked the top leadership skill needed for success . The better you get at acknowledging and understanding employees’ feelings and experiences, the more heard and valued they’ll feel.

In a recent survey (pdf) , 96 percent of respondents said it was important for their employers to demonstrate empathy, yet 92 percent claimed it remains undervalued. If you want to improve your communication and build a stronger, more productive culture, practice responding with empathy.

7. Open Body Language

Communication isn’t just what you say; it’s how you carry yourself. Ninety-three percent of communication’s impact comes from nonverbal cues, according to executive coach Darlene Price .

To ensure you’re conveying the right message, focus on your body language. If you’re trying to inspire someone, talking with clenched fists and a furrowed brow isn’t going to send the right message. Instead, make eye contact to establish interest and rapport and flash a genuine smile to convey warmth and trust.

8. Receiving and Implementing Feedback

Asking for feedback from your team can not only help you grow as a leader, but build trust among your colleagues. It’s critical, though, that you don’t just listen to the feedback. You also need to act on it.

If you continue to receive feedback from your team, but don’t implement any changes, they’re going to lose faith in your ability to follow through. It’s likely there will be comments you can’t immediately act on—be transparent about that. By letting your employees know they were heard and then apprising them of any progress you can, or do, make, they’ll feel as though you value their perspective and are serious about improving.

The skills of communication, critical thinking, and problem solving are essential to thriving as a citizen in the 21st century. These skills are required in order to contribute as a member of society, operate effectively in post-secondary institutions, and be competitive in the global market. Unfortunately they are not always intuitive or simple in nature. Instead these skills require both effort and time be devoted to identifying, learning, exploring, synthesizing, and applying them to different contexts and problems. This article argues that current high school students are hindered in their learning of communication, critical thinking, and problem solving by three factors: the structure of the current western education system, the complexity of the skills themselves, and the competence of the teachers to teach these skills in conjunction with their course material. The article will further advocate that all current high school students need the opportunity to develop these skills. Finally, it will posit that a course be offered to explicitly teach students these skills within a slightly modified western model of education.

Critical pedagogy: critical thinking as a social practice.

A model of education as organized from western countries such as Canada, Great Britain, the United States, and some European nations by way of organizational structure (identified curricular outcomes, assessment strategies, hierarchical administrative levels).

Immersion in terms of critical thinking instruction refers to “deep, thoughtful, well understood subject-matter instruction in which the students are encouraged to think critically in the subject … but in which general critical thinking principles are not made explicit” (Ennis 1989 , p. 5).

Infusion as it refers to critical thinking involves the explicit instruction of critical thinking principles and strategies in conjunction with the subject material (Ennis 1989 , p. 5).

Course Syllabus and Outline

Title: Communication, Critical Thinking, and Problem Solving (an introduction)

Course Components

No exclusionary, discriminatory, or derogatory material will be taught in this course, nor will the content in this course be deemed controversial in any way.

Philosophy and Rationale

Much of our thinking, left to itself, is biased, distorted, partial, uniformed or down-right prejudiced. Yet the quality of our life and that of what we produce, make, or build depends precisely on the quality of our thought. Shoddy thinking is costly, both in money and in quality of life. Excellence in thought, however, must be systematically cultivated (Paul and Elder 2008 , p. 2).

The skills required of today’s youth are more pronounced than that of the past. Students are required to have basic knowledge of content in areas of Science, Math, and English; as well as technological skills, problem solving skills, critical thinking skills, and the ability to communicate (Sahlberg 2006 ). However, with the time constraints placed on teachers, knowledge outcomes taking priority on learning due to the high stakes standardized achievement tests, and an understanding that the particular skills of communication, critical thinking, and problem solving require explicit instruction (Rosefsky and Opfer 2012 ); students are not mastering these skills to an acceptable standard.

In order for students to acquire and master the skills necessary to compete and be successful in the work force, post secondary education, and life; students must have the opportunity to engage by learning these skills through practice, application, and devoted explicit attention. Furthermore, students must explore these skills without fear of failure but rather with hope that they can improve and move forward from the learning experience. In this way, learning these skills as a secondary item within the context of another content based course will not do the students justice.

Historically, the skills of sewing, cooking, woodworking, and mechanics where offered in high school as application based courses that required hands on and explorative learning with teacher guidance. More recently computer courses, and digital citizenship are taking hold in schools to teach students these skills. There is no reason why the skills of communication, critical thinking, and problem solving should be treated any differently.

Without the structure and organization of education making drastic changes to mandate these skills be made more of a priority in the classroom, it is feared that the teaching and learning of these skills will remain an oversight. It is unfortunate that the students; citizens, economic and market contributors of our future, will be underserved. It is with these reasons that this course offering takes place; such that an opportunity within the current educational structure can provide students the opportunity to guard themselves with new foundational skills for the future.

General Learner Expectations

By the end of this course, it is expected learners will have developed and ascertained explicit knowledge of communication, critical thinking and problem solving. More importantly, students will have acquired the skills of communication, critical thinking, and problem solving through application, exploration, and trial and error, such that they can utilize these skills in different contexts of their lives in preparation for the work force or post-secondary education.

Specific Learner Expectations

The following is a list of specific learner expectations for the course. Please note that the units identified for this course are titled ‘Skill-sets’ for a reason as they are not discrete topics to be taught in isolation, but rather guides toward the encompassing theme of acquiring these skills. This course is in no way designed as a check the outcome box course, nor is it organized in order by skill or outcome number. Rather, the outcomes and skill-sets must be taught in conjunction with each other through the duration of the course with trust being given to the fact that through student exploration and leadership; along side teacher guidance and facilitation, students will improve on their existing skill-set for these skills.

Skill Set A: Critical Thinking Skills Footnote 6

Knowledge Outcomes: (Students will be able to)

A.K.1 Define the difference between fact and inference.

A.K.2 Derive criteria for which to judge a problem or predicament.

A.K.3 List the elements of thought associated with critical thinking as per one critical thinking model (Paul and Elder, Rusten and Schuman).

A.K.4 Identify inherent and hidden bias in an argument.

A.K.5 Identify faults in thinking due to oversimplifying or over generalizing issues or problems.

A.K.6 Identify and state the purpose of thinking.

Skill Outcomes: (Students will be able to)

A.S.1 Utilize background knowledge to solve a problem or predicament.

A.S.2 Apply evidence to solve a problem or predicament.

A.S.3 Express an argument that is logical, clear, and concise.

A.S.4 Derive and model a process by which to critically analyze, think, and solve a problem or predicament that involves a reasonable, logical, and relevant thinking strategy.

A.S.5 Explore alternative options and methods before drawing a conclusion.

A.S.6 Illustrate and explore the consequences and implications following the solution of a problem or issue.

A.A.1 Believe that it is possible for themselves to solve problems with a reasonable level of confidence.

A.A.3 Respect the diverse nature of thinking and problem solving that allows for others’ opinions and arguments to be taken into account without discrimination.

Skill Set B: Problem Solving Skills

B.K.1 Define convergent and divergent thinking.

B.K.2 State that for any given problem there is more than one problem solving strategy.

B.K.3 List possible problem solving strategies that exist.

B.K.4 State that problem solving strategies are used in context and explore the types of contexts that might exist.

B.K.5 Identify that for any problem solving strategy there must be an evaluative component and an ability to modify the strategy to fit a new context or problem.

B.S.1 Derive and model, illustrate, or describe a problem solving strategy that is context specific.

B.S.2 Derive and model a personal problem solving strategy to solve a personal problem.

B.S.3 Solve problems using mathematical reasoning.

B.S.4 Solve problems using technological means or supports.

B.S.5 Solve problems by modeling existing economic structures.

B.S.6 Solve problems by modeling existing political structures.

B.A.1 Have improved self-confidence in attempting to solve problems in a number of different contexts.

C.K.4 Illustrate the types of decisions expected in personal, professional, and civic lives.

C.K.5 Describe the difference between rational and emotional expressions.

C.K.6 State and explain the difference between normative and naturalistic decision making.

C.K.7 Define the term dilemma.

C.K.8 State that the primary purpose of decision making is to decide on the best option, or provide maximum utility.

C.K.9 State that decision making can be made based on what is most consistent with personal beliefs or past experiences.

C.K.10 Identify that there is uncertainty and risk associated with every decision.

C.S.1 Construct a decision making process that includes identification, evidence, evaluation and modification of a problem.

C.S.2 Construct and apply a method of decision making to solve personal problems.

D.K.4 List and explore different environments involving communication (i.e.; formal language vs. slang, workplace vs. home life).

D.K.5 Describe the difference between teamwork and collaboration.

D.K.6 Describe what effective and ineffective communication looks, sounds, and feels like.

D.K.7 Explain the role of respect, honesty, fairness, and reason in any communication interaction.

D.S.1 Model and illustrate different conflict resolution strategies.

D.S.2 Identify and illustrate factors affecting teamwork.

D.S.3 Communicate effectively with peers while working collaboratively as a team.

D.S.4 Communicate effectively with teachers and parents regarding conflicts and successes.

Course Assessment

The assessment for this course is by way of individual student improvement in conjunction with final skill aptitude of the above stated skill sets by course end. This improvement and aptitude can be measured through a number of different means and will depend on the structure of the course as arranged and organized by the teacher. Outlined below are some classroom activities and possible assessments that might be of benefit to teachers planning this course.

Activities:

A pre and post written statement of the intention for being in the course and the problems and skills a student would like to solve and understand.

Assessed formatively (both pre and post) for critical thinking skills such as clarity of work, logic, reasoning, and evidence provided.

Pre and post formative assessments then evaluated for level of improvement.

Debate as a form of argument, decision making, communication and problem solving.

Following and respecting debate rules and roles of speaker/listener.

Utilizing rubrics for argument, decision making, communication and problem solving.

Market modeling—modeling the course as a competitive market with students given roles based on an application from them on their expertise and motivation toward the given problem. The roles would dictate a level of income for the student as well as a level of responsibility and leadership for them.

Assessed by way of improvement and movement ‘up the market ladder’—i.e.—what by way of promotion, what conflict resolution strategies or problems needed to be overcome, how long did it take to resolve or solve the problem?

Take into account rationale for why students have chosen their particular role (provided this rationale is given in a clear, appropriate, relevant, and significant manner)—i.e. standard of living, other priorities at the time etc.

Socratic Seminar on issue at hand to interpret and illustrate improvement in speaking and communicating an argument.

Assessed by way of quality and strength of participation and argument.

Resume of students skills ascertained and improved on through the course.

Cross curricular problems and projects modeling real life i.e. effects of globalization, and marketization on students by multinational companies. Projects to be displayed and presented to the class.

Assessed by way of rubrics (teacher and peer).

Likert scale survey for teacher and student on level of improvement of outcomes throughout the course.

Utilization of pre-existing rubrics i.e. Decision Making (Jonassen 2012 ).

Cornell CT Test level X for critical thinking as a pre and post test? (a quantitative assessment ordered from http://www.criticalthinking.com/getProductDetails.do?code=c&id=05501 ) (Ennis and Millman 1985 ).

Assessment strategies as well as possible outcomes for skill-sets can be found in Greenstein’s ( 2012 ), Assessing 21st Century Skills: A guide to evaluating mastery and authentic learning .

It is expected that all students will learn skill-set outcomes through the duration of the course. The question is how much will be learned? The answer depends on the individual student as well as their incoming skill level in each given area. In this case equal does not mean equitable and the goal of assessment for this course is to ascertain what improvement as well as final level of understanding an individual student has.

It should be stated that the nature of the course is student-centered and driven by the student. The teacher, however, is responsible for setting up the course and providing students an opportunity to explore this learning. Therefore, the teacher must come up with valid, rich, open activities for students to work within while at the same time ideally allowing the students to come up with the problems, scenarios, and arguments with which to discuss and solve. Explicit instruction may be necessary but should be severely limited allowing students ample opportunity for application and practice.

It is highly recommended that students work the duration of this course in groups (and differing groups) as it is here that communication, collaboration, and teamwork skills will be developed. It is further recommended that students be a part of the assessment process in deciding on the nature of the assessments, the criteria for the assessment, and in self and peer assessment. Allowing students to direct and lead requires trust and openness on the part of the teacher but is in fact part of the learning process.

Learning Resources

Since the premise of this course is for the teacher to be a ‘guide on the side’ and not a ‘sage on the stage’, there are no required learning resources for this course. However, it is recommended that teachers undertake professional development in the skill-set areas to ensure they have developed the necessary skills to pass on. Books such as: Becoming a Critically Reflective Teacher by Brookfield, Learning to Solve Problems: A Handbook for Designing Problem - Solving Learning Environments by Jonassen, 7 Habits of Highly Effective People , Crucial Conversations, and The 5 Elements of Effective Thinking would be an introduction. Journal articles and professional publications regarding 21st century skills and the development of these would be helpful. Finally, professional development seminars or sessions by leading experts such as Richard Paul from The Foundation for Critical Thinking would be almost necessary.

From this learning, the teacher will need to develop a tool kit of resources at their disposal in which to best help their students. The nature of the course being student-centered will require a teacher to be flexible in the work that is undertaken. The teacher will also have to be reactive to issues, problems, and learning scenarios that take place in the classroom. However, as this is a course in allowing the students to ascertain skills in problem solving, critical thinking, and communication, it must be mentioned that it is the students who are doing the brunt of the work and actually doing the problem solving and critical thinking themselves. For instance, it would not be sufficient for a question to be: What book should we read to learn critical thinking? And have the answer to the problem be: go ask the teacher and he/she will tell us. Rather the answer should be: let us go to the library or use the internet and find out which book is the best book. What options are available? What type of critical thinking are we looking at? What is critical thinking? Who are the leading experts in the field? What bias do they have? Where can I actually find or order these books? What cost and what is my budget? In the end, a seemingly simple question—is wrought with learning experiences by the student provided the teacher take a backburner to the work and allow the student to take the reins.

Course Evaluation

The open nature of this course allows for a teacher at any time to make changes to the structure, organization, and assessment of the course due to evaluation and reflection. The evaluation and reflection of this course should therefore be ongoing by the student and teacher immersed in the learning environment. The teacher is responsible for periodically seeking feedback from students regarding the nature of the course, as well as professionally reflecting themselves on the presentation of the course to their students.

The teacher is also responsible for keeping records of the course, as well as feedback collected that identifies the (a) strengths and weaknesses of the course as it is being facilitated, (b) activities and assessments being implemented in the course, and (c) improvements to the course for a later date. The teacher should ideally create a long range plan (or running calendar) that becomes more descriptive as the course proceeds, about the level of difficulty, quality of problems, activities, resources, feedback, and assessments being utilized in the course to reference at a later date. Finally, the teacher should be able to provide evidence to the local school authority at any time in order for the authority to monitor, evaluate, and report progress should it be required.

Effective communication transcends simple information exchanges. Understanding the emotions and motives behind the given information is essential. In addition to successfully conveying messages, it's important to actively listen and fully understand the conversation, making the speaker feel heard and understood.

Today, we’re in almost constant contact with our coworkers. You might not put a lot of thought into saying “hi” to your coworker, grabbing virtual coffee with a remote team member, or sending a gif of a cat wearing pajamas to your team—and that’s ok. Even though you’re communicating at work, there’s a difference between these types of messages and communication in the workplace.

Communication in the workplace refers to the communication you do at work about work. Knowing when and how to effectively communicate at work can help you reduce miscommunication, increase team happiness, bolster collaboration, and foster trust. Teams that know how to communicate effectively about work are better prepared for difficult situations. But building good communication habits takes time and effort—and that’s where we come in. Here are 12 ways to take your workplace communication skills to the next level.

What is effective communication?

Effective communication is the exchange of ideas, thoughts, opinions, knowledge, and information so that the message is received and comprehended clearly and purposefully. When we communicate effectively, all stakeholders are fulfilled.

Developing effective communication skills requires a delicate balance of active listening, verbal communication, nonverbal cues, body language, and emotional intelligence to ensure messages are clearly transmitted and understood.

It's about more than just talking; effective communication involves listening skills and a deep understanding of interpersonal dynamics. Individuals can use these communication skills to bridge gaps, make informed decisions, and strengthen relationships. 

What does “workplace communication” mean?

Communication in the workplace can happen face-to-face, in writing, over a video conferencing platform, on social media, or in a group meeting. It can also happen in real time or asynchronously , which happens when you’re communicating about work over email, with recorded video, or on a platform like a project management tool . What makes communication effective?

Now that you know what type of communication can be included in workplace communication, how do you start getting better at it? There are a few key tenets of effective communication that you can use, no matter what type of communication it is. In particular, good communication:

Aims for clarity. Whether you’re sending a Slack message, drafting an email, or giving an off-the-cuff reply, aim to be clear and concise with your communication.

Seeks to solve conflicts, not create them. In the workplace, we're often involved in problem solving and collaborating on projects or tasks. Good communication in the workplace can involve bringing up blockers or providing feedback—but make sure the goal is to get to a better place than where you are now.

Goes both ways. Every instance of effective communication in the workplace represents an exchange of information—even when the information is communicated solely through nonverbal cues.

Effective communication in the workplace is all about where, how, and when you’re communicating. Try these seven tips to develop better communication skills.

1. Know where to communicate—and about what

Communication happens in many different forms—face-to-face, over email, via instant messages, and in work management platforms. To be most effective, make sure you’re following communication guidelines and messaging about the right things in the right places.

Sometimes, knowing where to communicate is half the battle. Your company may have different communication tools , which makes knowing which tool to use all the more important. Which tool is appropriate for your question or comment? Do you need to communicate in real time, or is it ok to send an asynchronous message? If you’re not sure, ask a team member or manager where you should be sending different types of messages. It is important for everyone to be on the same page. For example, at Asana, we use:

2. Build collaboration skills

Collaboration is the bedrock of effective teamwork. In order to build strong team collaboration skills , you need to practice open and honest communication. This doesn’t necessarily mean always agreeing on things—knowing how to disagree and work through those differences is a key part of collaboration, too.

Collaboration and communication skills are kind of a “chicken and egg” scenario. You can build good collaboration by communicating effectively, but knowing how to collaborate is a key component of strong communication. Essentially, this just means you’ll have to practice improving both collaboration and communication skills over time. As you improve team collaboration, you’ll get better at conveying information and opinions in a work environment—and as a result, that honest communication will make collaboration feel more effortless.

3. Talk face-to-face when you can

Perhaps the most tried-and-true way to avoid miscommunication is to talk face-to-face. If your team is virtual, speaking via video conferencing also works. Eye contact is particularly important if you know a conversation is going to be hard. Tone can be difficult to communicate through writing so ideally, you want your team member to be able to see your facial expressions and body language.

If your team is remote or distributed, communicating via a phone call instead of a video conference could work as well. Video conferencing fatigue is real, and it can make collaboration and communication particularly difficult for remote teams. Communicating over the phone reduces some of the visual strain, while still giving you the ability to hear your team member’s voice and tone.

4. Watch your body language and tone of voice

Communication isn’t just about what you say—it’s also about how you say it. Make sure you aren’t crossing your arms or coming off as curt. Oftentimes, your body language may have nothing to do with the current situation—maybe you’re tired or stressed about something in your personal life. But your team members, who might not have that context, could see your actions and assume you’re angry or upset about something. Particularly for hard conversations, try to relax your body language and facial expressions to avoid giving off any unintentional cues.

5. Prioritize two-way communication

Listening skills are just as important to communication in the workplace as talking. Part of being a collaborative team member is listening to other people’s ideas instead of just trying to put your own ideas out there.

There are two common types of listening : listening to reply and listening to understand. When you listen to reply, you’re focusing on what you’re going to say next, rather than what the other person is saying. With this type of listening, you risk missing key information or even repeating what the other person just said.

Instead, try active listening—that is, listen to what the other person has to say without thinking about how you’re going to reply. If you do think of something you want to say, jot it down so you can go back to listening to understand , instead of trying to remember the thing you want to say next.

6. Stick to facts, not stories

“Facts vs. stories” is a technique recommended by the co-founder of the Conscious Leadership Group, Diana Chapman. In this case, “facts” are things that have actually happened—things that everyone in the room would easily agree on. A “story,” on the other hand, is your interpretation of the situation.

For example, say your manager gives you live feedback during a small team meeting. That is a fact. You weren’t expecting the feedback, and you feel like your manager shared the feedback—instead of saving it for your 1:1—because they’re dissatisfied with your work. This is a “story” because you have no way of knowing if it is true or not.

Stories are inevitable—we all create stories from facts. But try to separate stories from facts, and avoid acting on stories until you’re able to validate them. For example, in this case, you might want to talk to your manager during your next 1:1 and ask why they shared feedback in a team meeting.

7. Make sure you’re speaking to the right person

Effective workplace communication is as much about who you’re talking to as it is about what you’re saying. Poor communication often occurs when you’re talking to the wrong people or trying to share information in the wrong setting.

To avoid this, make sure the right people are in the room or receiving the message. If you aren’t sure who that would be, go through an exercise to identify any important project stakeholders who might be missing.

5 tips to build effective communication skills in the workplace

If you’re a leader, you have the power to set and establish communication conventions on your team. Effective communication skills can build healthy company culture , foster trust among your employees, and break down silos between cross-functional teams. Here’s how:

1. Address any underlying changes

Before you start improving your team’s communication skills, ensure there are no underlying issues that keep everyone from communicating honestly. Does everyone feel comfortable talking openly? Is there anything that might make a team member feel like they can’t be their full selves?

One of the most valuable things you can do as a leader is to make sure your employees feel comfortable showing up to work as their whole selves (or as much of themselves as they want to bring). Whether that means voicing disagreements, talking about their passions outside of work, or being honest about what type of communication works best for them, make sure to understand each team member’s needs and ensure they’re being met in the team environment.

2. Frequently ask for feedback

If you don’t ask for feedback on your communication style, you may never get it. Even though communication in the workplace impacts every other interaction, team members might not immediately think of it as something to provide feedback on. By asking your employees for feedback on your communication style, you can continue to improve and develop clear communication strategies for your team.

3. Understand team communication styles

Another effective way to communicate with your team is to ask them how they want to communicate. Communication preferences shouldn’t be a secret—or a guessing game—and knowing off the bat if your team members prefer video conferences or phone calls, early morning meetings, or afternoon jam sessions can help you create an environment where they can thrive.

Important questions to ask include:

Are they an early bird or a night owl?

Do they like structured meetings or prefer free-flow brainstorming sessions?

Do they do their best thinking out loud, on the spot, or on paper?

What personality type do they identify with: introvert, extrovert, or ambivert?

Do they feel like they know their team members, or would they prefer more team bonding activities?

What types of meetings or tasks are most energizing for them?

4. Make time for team building or icebreakers

Getting to know your team is critical to developing good communication skills. It’s particularly important to make time to get to know your team outside of a workplace setting. Icebreaker questions can help bring an element of personality and fun to every meeting, so consider starting with a light chat before diving into your meeting agenda.

5. Set the tone

Remember: the way you communicate and collaborate will impact your entire team. It’s up to you to set the standard for open and clear communication in the workplace. Once you establish this standard, your team will follow suit.

Every few months, make a note to follow up with how everyone is feeling about team communication. Are there any habits that have cropped up in the last few months that you want to cull or encourage? Regularly thinking about how your team communicates—instead of “setting and forgetting” your team practices—can help you be more intentional about your communication methods.

More types of workplace communication

Most discussions about communication in the workplace assume the “workplace” is in person. But there are various forms of communication across different locations—from global offices to remote teams. Most effective communication best practices still apply to any type of team, but there are a few additional considerations and best practices you can use to help team members truly connect.

Distributed teams

Distributed teams work across multiple national or global offices. These teams might span different time zones and languages, and each office will have its own culture and habits. Don’t expect each distributed team to communicate in the same way—in fact, one of the advantages of distributed teams is the variety of thought you’re exposed to by working with teammates from all over the world.

If you work on a distributed team, it’s critical to over-communicate so that team members in different time zones and offices stay in the loop. Make sure to document everything in a central source of truth that team members can access when they’re online, and look for a tool that updates in real-time so no one has to slow down due to information lag.

Keep in mind that time zones might affect how people come to a conversation. Try to schedule meetings when everyone is available, or offer recordings and notes if team members can’t make it. It’s also critical to double check that the right people are in the loop, and that they aren’t just being left out because they’re in a different office than the majority of your team.

Online coworkers

If you’re working with a virtual team, it’s critical to establish where you’re going to communicate and how frequently. Knowing exactly what each communication tool should be used for can help team members feel connected—even while they’re remote.

While working remotely, we’ve had to re-learn how to communicate in many ways. Slack, Asana, and integrations between these tools has replaced or supplemented a lot of in-person ways we used to communicate.”

Remote team members can feel isolated and disconnected from one another, so consider doing an exercise with your entire team about preferred business communication habits. Some team members might love cold calls, while others might prefer scheduled meetings with concise agendas. Because team members have fewer chances to interact in person, it’s critical to establish these forms of communication as a team so you can keep the communication channels open.

Finally, make sure to bring team members in for regular team bonding events. Whether you’re doing icebreaker activities at the beginning of every meeting or scheduling some time to just chat at the end of each week, dedicated team time can help team members connect, no matter where they’re dialing in from.

Communication Skills, Problem-Solving Ability, Understanding of Patients’ Conditions, and Nurse’s Perception of Professionalism among Clinical Nurses: A Structural Equation Model Analysis

This study was intended to confirm the structural relationship between clinical nurse communication skills, problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. Due to changes in the healthcare environment, it is becoming difficult to meet the needs of patients, and it is becoming very important to improve the ability to perform professional nursing jobs to meet expectations. In this study method, structural model analysis was applied to identify factors influencing the perception of professionalism in nurses. The subjects of this study were 171 nurses working at general hospitals in city of Se, Ga, and Geu. Data analysis included frequency analysis, identification factor analysis, reliability analysis, measurement model analysis, model fit, and intervention effects. In the results of the study, nurse’s perception of professionalism was influenced by factors of communication skills and understanding of the patient’s condition, but not by their ability to solve problems. Understanding of patient’s condition had a mediating effect on communication skills and nursing awareness. Communication skills and understanding of the patient’s condition greatly influenced the nurse’s perception of professionalism. To improve the professionalism of clinical nurses, nursing managers need to emphasize communication skills and understanding of the patient’s condition. The purpose of this study was to provide a rationale for developing a program to improve job skills by strengthening the awareness of professional positions of clinical nurses to develop nursing quality of community.

1. Introduction

Changes in the environment related to climate and pollution are causing health problems and various diseases such as respiratory and circulatory problems, metabolic disorders, and chronic diseases. Moreover, access to modern healthcare facilities has created greater expectations among patients receiving personalized healthcare and high-quality healthcare. As the difficulty of satisfying the demands of patients increases, enhancing nursing capabilities has become increasingly important [ 1 ]. To improve this, hospitals are making efforts to change the internal and external environments so as to increase the number of nurses, reduce the length of hospital stays, and enable efficient nursing practice. Despite these efforts, the workloads of nurses and the demand for clinical nurses are continuously increasing [ 2 , 3 ]. As a result, nurses are developing negative attitudes and prejudices toward patients, as well as negative perceptions of professionalism. To address this, the cultivation and strengthening of nursing professionals’ capabilities is essential.

Nurses’ perception of professionalism is an important element influencing their ability to perform independent nursing, and a good perception of their profession results in a positive approach to solving patients’ problems [ 4 , 5 ]. In addition, the characteristics and abilities of individual nurses can influence the level of care and enable them to understand patients, solve problems, and provide holistic care, which is the ultimate goal of the nursing process [ 6 , 7 ]. Thus, patients expect nurses to not only have medical knowledge of the disease but to also be able to comprehensively assess the patient’s problems and be independent and creative in nursing [ 8 ]. This attitude can have a major impact on the quality of nursing services and can inspire pride in the nursing occupation and professional achievement. These findings can also be used by nurses to prevent burnout and maintain professionalism [ 9 , 10 ].

To respond to the increasing demands for diverse qualitative and quantitative nursing services and to strengthen the capabilities of nursing professionals, efforts have been made to move nursing education toward scientific and creative education. However, in point-of-care environments, not only are nurses prevented from making independent decisions regarding nursing, but also the diverse personal capabilities necessary for such independent behavior are not sufficiently developed [ 11 ]. Therefore, it is important to enhance clinical nurses’ perceptions of the nursing profession; maintain a balance of nursing capabilities; provide novel, high-quality nursing services; and identify assistive nursing education methods and obstructive environmental factors [ 10 ].

Communication skills involve a person’s ability to accurately understand (through both verbal and non-verbal indications) another person, and sufficiently deliver what the person desires [ 12 , 13 ]. Good communication skills are a primary requirement for providing professional nursing services because they enable an in-depth understanding of patients, solving of complicated problems, and reasonable and logical analysis of situations [ 14 , 15 , 16 ]. When effective communication takes place, nurses’ problem-solving abilities and perceived professionalism strengthen [ 17 , 18 ].

According to Park [ 19 ], nurses have difficulties in interpersonal relationships when social tension and interaction skills are low and communication is poor. In addition, these factors are negatively affected not only in the work of the nurse but also in the perception of the profession. Communication skills are associated with both the formation of relationships with patients and the ability to perform holistic nursing [ 20 ]. In order to improve and develop the overall nursing function of a clinical nurse like this, it is important to complement the relevant integrated nursing abilities [ 21 , 22 ].

Previous studies have investigated the importance of communication skills for nurses, and the relationships between nurses’ problem-solving ability and their understanding of the patients’ conditions. Nonetheless, data that can comprehensively explain the structural relationships between these qualities and how they affect the job perception of nurses remains insufficient.

Therefore, the present study aims to identify the structural model for the relationships between nurses’ communication skills, problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. Additionally, the study provides basic data necessary for developing programs for improving nursing abilities.

The purpose of this study is to construct a theoretical model that explains the structural relationships among nurses’ communication skills, problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. In addition, the study aimed to verify this model using empirical data.

2. Materials and Methods

2.1. study design.

To create and analyze the structural model for clinical nurses’ communication skills, problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism, the theoretical relationships among the variables were developed based on related theories.

In this study, communication skills were set as the exogenous variables, whereas problem-solving ability, understanding of patients’ conditions, and perception of the nursing occupation were set as the endogenous variables. In addition, communication skills were set as the independent variables and nursing job perceptions as the dependent variable. This is because the ability of communication helps to maintain an intimate relationship with the patient and to assess the patient’s condition through each other’s relationship and to solve problems and develop correct understanding. Communication skills, problem-solving ability, and understanding of patients’ conditions were set as the parameters for determining causality. The research model is shown in Figure 1 .

2.2. Study Participants

The structural equation model has less than 12 measurement variables. The sample size usually requires 200 to 400 participants [ 23 ]. A total of 250 participants were selected for the study. In line with ethical standards and practices, participants received a full explanation on the purpose of the study. They were briefed that the information collected would be used for research purposes only. Furthermore, they were informed that they could withdraw from the study at any time.

2.3. Data Collection Method

Data collection for this study was performed by two researchers unrelated to the hospital from April 20 to May 1, 2019. A questionnaire was used to collect data from clinical nurses working in five hospitals in Seoul, Gyeonggi, and Gangwon provinces. Of the 250 questionnaires disseminated, we received 225 completed returns. However, 54 were considered inaccurate, inconsistent, or unsatisfactory for coding purposes. Thus, 171 fully completed valid questionnaires comprised the final dataset for analysis.

2.4. Research Instruments

2.4.1. communication skills.

In this study, the communication skill instrument developed by Lee and Jang [ 24 ] was used. Its contents were modified and supplemented to clearly understand the communication skills of nurses. Our questionnaire comprised 20 questions with five questions each concerning “interpretation ability,” “self-reveal,” “leading communication,” and “understanding others’ perspectives.” The answers were rated on a five-point Likert scale ranging from 0 = “strongly disagree” to 4 = “strongly agree.” For this study, the Cronbach’s alpha value was 0.81.

2.4.2. Problem-Solving Ability

The tool developed by Lee [ 25 ] was used to measure the problem-solving ability of clinical nurses. The survey comprised 25 questions, with five questions each concerning “problem recognition,” “information-gathering,” “divergent thinking,” “planning power,” and “evaluation.” Items were scored on a five-point Likert scale ranging from 0 = “strongly disagree” to 4 = “strongly agree.” The internal consistency confidence value Cronbach’s alpha was 0.79.

2.4.3. Understanding Patients’ Condition

To measure nurses’ understanding of patients’ conditions, we developed 10 questions by revising and supplementing items from an existing understanding-measurement tool [ 26 ]. With a total of ten questions, we measured “diagnostic name,” “patient-treatment planning,” and “nursing intervention processes.” Items were scored using a five-point Likert scale ranging from 0 = “strongly disagree” to 4 = “strongly agree.” The internal consistency confidence value Cronbach’s alpha was 0.81.

2.4.4. Nurse’s Perception of Professionalism

Nurse’s perception of professionalism was measured using a tool developed by revising the 25 questions created by Kang et al. [ 1 ]. With a total of ten questions, we measured “vocation” and “autonomy.” Items were scored using a five-point Likert scale. The internal consistency confidence value Cronbach’s alpha was 0.81.

2.5. Data Analysis

To identify the relationships among the set variables, the data were computed statistically using the program included in IBM SPSS 24.0 and AMOS 23.0. (IBM Corp., Armonk, NY, USA). The analysis methods were as follows:

  • Frequency analysis was conducted to identify the subjects’ demographic and general characteristics.
  • The reliability of the questionnaire was verified using Cronbach’s α coefficients.
  • Confirmatory factor analysis (CFA) was performed to verify the convergent validity of the selected measurement tool.
  • The normality of the data was determined through analyzing the skewness and kurtosis of the measurement variables.
  • The fitness of the model was verified using structural equation modeling (SEM).
  • Bootstrapping was utilized to verify the mediating effect in the set study model, as well as the mediating effects of the nurses’ problem-solving ability and understanding of patients’ conditions.

3.1. Demographic Characteristics

The demographic and general characteristics of the study subjects are shown in Table 1 . Overall, 71 respondents were aged 25–29 years (41.5%), representing the most numerous age group. University graduates comprised 113 (66.1%) of the sample, while 50 (29.2%) held graduate degrees, with eight (4.7%) holding master’s degrees. Fifty-three respondents (31.0%) had over seven years of clinical experience, 43 (25.1%) had two to three years of experience, 42 (24.6%) had four to six years of experience, and 33 (19.3%) had less than two years of experience. Additionally, 121 respondents (70.8%) worked at secondary hospitals, while 50 (29.2%) worked at tertiary hospitals; 159 respondents (93.0%) reported that they were general nurses.

3.2. Technical Metrics of the Measurement Variables

The multivariate normality of the findings related to the factors of the latent variables was verified through standard deviations, skewness, and kurtosis. The present study meets the criteria for the skewness and kurtosis values mentioned by Hu and Bentler [ 27 ].

All sub-factors of the latent variables secured normality.

In this study, a normal distribution was obtained for each of the four sub-factors of communication skills, five sub-factors of problem-solving ability, three sub-factors for understanding the patient’s condition, and two sub-factors of the nurse’s perception of professionalism as shown in Table 2 .

3.3. Correlations between the Measured Variables

The correlations between the measurement variables were analyzed using Pearson’s product–moment correlation coefficient analysis ( Table 3 ). The correlations among all individual measurement variables were found to show a positive correlation.

3.4. Confirmatory Factor Analysis of the Measurement Model

This study examined how well the measurement variables represented the latent variables in the measurement model. Each set path coefficient was evaluated using non-standardization factors, standardization factors, and standard errors. The path coefficients refer to the factor loadings in CFA. The standardization factors of the individual paths were shown to be at least 0.50 (except for vocation: 0.36), and the critical ratio (CR) was at least 1.96. This indicated that the measurement tool had good convergent validity ( Table 4 ).

3.5. Verification of the Structural Model

The structural model for relationships among clinical nurses’ communication skills, problem-solving ability, understanding of patients’ condition, and nurse’s perception of professionalism that would be suitable for predicting the influencing relationships was verified. Since the fitness index of the modified model was shown to be higher than that of the initial model, the final model for this study was set as shown in Figure 2 .

3.6. Influencing Relationships between Variables of the Study Model

The standardization factors and CR values of the final model were examined to determine whether there were direct relationships between communication skills, problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. The results are shown

For the relationship between communication ski in Table 5 .lls and problem-solving ability, the standardization factor was 0.85 and the CR value was 7.37; communication skills showed a statistically significant effect. Consequently. The relationship between communication skills and understanding of patients’ conditions also showed a statistically significant effect. Consequently, Hypothesis 1 was supported.

For the relationship between communication skills and nurse’s perception of professionalism, the standardization factor was 0.54, and the CR value was 2.02. Communication skills showed a statistically significant effect. Consequently. For the relationship between problem-solving ability and nurse’s perception of professionalism, the standardization factor was −0.056, and the CR value was −0.39. Problem-solving ability had no statistically significant effect. Consequently.

The relationship between nurses’ understanding of patients’ conditions and nurse’s perception of professionalism had a statistically significant effect. Consequently Figure 2 shows the influencing relationships between the study variables of the final study model, considering non-standardization and standardization factors of the relationships between the study variables.

3.7. Direct and Indirect Effects of the Variables

To grasp the significance of the mediating effect in the final study model, the direct and indirect effects of each variable were examined. To examine the mediating effect of the problem-solving ability and understanding of patients’ conditions variables, the bootstrapping method provided by the AMOS 23.0 program included in IBM was utilized. The results are shown in Table 6 .

The indirect effect of communication skills on nurse’s perception of professionalism through nurses’ understanding of patients’ conditions was statistically significant. That is, clinical nurses’ communication skills have an indirect positive effect on their nurse’s perception of professionalism, with nurses’ understanding of patients’ conditions acting as a parameter. We also found that the effect of communication skills on nurse’s perception of professionalism was statistically significant. Therefore, communication skills have a partially mediated effect on nurse’s perception of professionalism, with understanding of patients’ conditions acting as a parameter. However, communication skills were found to have no indirect positive effect on nurse’s perception of professionalism when problem-solving ability was set as a parameter.

4. Discussion

In this study, we developed and analyzed a hypothetical model regarding clinical nurses’ communication skills, problem-solving ability, and understanding of patients’ conditions, and how these factors influence their nurse’s perception of professionalism.

4.1. Effect of Communication Skills on Nurses’ Perception of Professionalism

Communication skills were found to have statistically significant effects on their relationship with nurses’ problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. Nurses’ communication skills not only affected their problem-solving ability but also their understanding of patients’ conditions and nurse’s perception of professionalism. Good communication among nurses can reduce uncomfortable situations and improve interactions with patients, which can consequently enhance problem-solving [ 28 ]. Supporting our findings, Ancel [ 17 ] reported that communication skills afford the maintenance of amicable cooperative relationships with patients across diverse medical classes, thereby enhancing the efficiency of nursing-related problem-solving.

Nurses’ communication is also closely related to their understanding of patients’ conditions, particularly regarding the treatment processes. Nurses frequently experience difficulties as a result of poor communication with not only patients and their family members but also other medical personnel. Further, poor delivery of explanations and questions affects nurses’ understanding of patients’ situations and problems, and patients can also feel concern regarding whether nurses accurately understand their problems [ 29 ]. Nurses frequently experience psychological abuse when communicating with patients and develop stress or discomfort [ 30 ]; this can lead to distrustful relationships with and inhibited understanding of patients [ 31 , 32 ]. Vermeir et al. [ 18 ] reported that scientific approaches are required to understand patients in-depth. To accurately understand both oneself and others, the most important method is successful communication. Such findings support the present study’s indication that nurses’ communication is a basic means of solving nursing problems, with both actions being interrelated.

Our finding that nurses’ communication skills are structurally related to their nurse’s perception of professionalism supports the findings of many previous studies. Regarding nurse’s perception of professionalism, Adams et al. [ 33 ] as well as Lee and Kim [ 34 ] explained that a good perception leads to higher-level capabilities, fostering high-level nursing of patients and the development of autonomous vocation. The above studies reported that, since nurses’ communication skills are related to their nurse’s perception of professionalism, communication skills should be considered a predictor of success. Further, McGlynn et al. [ 35 ] recommended positively reinforcing communication skills to improve nurse’s perception of professionalism. This supports the findings of the present study, indicating that communication and nursing professional perception are interrelated.

Thus, communication skills are important for nursing patients. They enable nurses to accurately understand patients’ problems, serve (by forming patient trust) an important function in the process of administering nursing interventions, and positively affect nurses’ perception of their profession. As such, each concept is important. However, nurses working in the clinic are critically aware of their professionalism. In order to reinforce this, communication skills are required, and the emphasis is placed on strengthening the nurses’ ability to solve problems as well as assess and understand patients. As a result, communication skills play an important role in helping nurses understand patients’ problems accurately, build patient trust in nursing interventions, and create structural relationships that have a positive impact on the perception of nursing occupations. Therefore, efforts to improve nurses’ communication skills not only improve their problem-solving abilities and understanding of patients’ conditions but also improve their nurse’s perception of professionalism. To maintain the professionalism of nurses, “competency development programs” would be helpful, thereby emphasizing the need for their application in nursing colleges and clinical practice.

4.2. Relationship between Nurses’ Problem-Solving Ability and Nurse’s Perception of Professionalism

We found clinical nurses’ problem-solving ability to have no positive effect on their perception of professionalism. This contrasts with previous studies, which reported that problem-solving ability is helpful for such perception of professionalism [ 36 ]. We also found that problem-solving ability does not affect nursing professional perception through a mediating effect.

The present findings indicate that the distinctiveness of the fields of nursing should not be overlooked. In nursing organizations that have a culture of discouraging diversity, when negative results are obtained from attempts to solve nursing problems, confusion regarding the identity of nursing professionals means perception of the profession is not reinforced; in many cases, the opposite perception is formed. Furthermore, for those in lower-level positions, nurse’s perception of professionalism is thought to be low because they cannot voice their opinions and have difficulties such as excessive workloads. Although few previous studies have directly examined this, Vermeir et al. [ 18 ] explained that, as the role expectation for nurses increases, factors for job turnover increase as a result of a sense of confusion regarding the nurses’ role and increases in stress. These findings indicate that factors that degrade nurses’ problem-solving ability induce skepticism regarding nursing and possibly career change, thereby supporting the findings of this study.

However, in the present study, positive results with low levels of relevancy in the structural model but high correlations were found. It is expected that, if nurses’ environmental conditions are improved and their nursing capabilities are developed so that they can solve nursing problems with confidence, their nursing professional perception will improve.

4.3. Relationship between Nurses’ Understanding of Patients’ Conditions and Nurse’s Perception of Professionalism

Our findings indicated that the relationship between nurses’ understanding of patients’ conditions and nurse’s perception of professionalism was statistically significant. This supports Nilsson et al. [ 21 ] and Philip et al. [ 29 ], who reported that, in the fields of nursing, when patients accurately understand nurses’ instructions or explanations and health information, they can participate in, independently adjust, and engage in creative decision-making related to self-nursing.

McGlynn et al. [ 35 ] suggested that understanding patient problems is an important element in resolving negative situations; meanwhile, Heo and Lim [ 37 ] indicated that clinical nurses provide high-quality nursing services and develop self-efficacy when they apply professional knowledge and a desire to understand patients’ problems. These study findings accord with our own findings.

The aforementioned findings suggest that the development and application of programs that can enhance nurses’ understanding of patients’ conditions should be emphasized, and that studies of various patient types, the characteristics of patients by age group and hospital areas, as well as the introduction of simulation education programs to improve nurses’ understanding of patients’ conditions should be continuously implemented.

5. Conclusions

This study aimed to verify the structural relationships between clinical nurses’ communication skills and their problem-solving ability, understanding of patients’ conditions, and nurse’s perception of professionalism. We also aimed to identify, through a structural model, the mediating effects of nurses’ problem-solving ability and understanding of patients’ conditions in the relationship between communication skills and nurse’s perception of professionalism.

The findings of this study are as follows (all significance levels = 0.05). In the relationship between communication skills and problem-solving ability, the value of the standardization factor was 0.85 and the CR value was 7.37, indicating that communication skills had a statistically significant effect. In the relationship between nurses’ communication skills and understanding of patients’ conditions, the value of the standardization factor was 0.61 and the CR value was 6.35, indicating that communication skills had a statistically significant effect. In the relationship between communication skills and nurse’s perception of professionalism, the value of the standardization factor was 0.54 and the CR value was 2.02, indicating that communication skills had a statistically significant effect. However, in the relationship between problem-solving ability and nurse’s perception of professionalism, the value of the standardization factor was −0.05 and the CR value was −0.39, indicating that problem-solving ability has no statistically significant effect. Finally, in the relationship between nurses’ understanding of patients’ conditions and nurse’s perception of professionalism, the value of the standardization factor was 0.56, and the CR value was 2.14, indicating that nurses’ understanding of patients’ conditions has a statistically significant effect.

There are some limitations to this study. First, as we only examined nurses at secondary and tertiary university hospitals, our findings may not be generalizable to all clinical nurses. Replication studies examining a range of levels of medical institutions and associated workers are necessary. Second, the structural relationship between problem-solving ability and the nurse’s perception of professionalism turned out to be insignificant or mediated. Subsequent studies on the various approaches to revisit this structural relationship should be performed. Third, theories should be systematically developed to establish the values of the nursing profession, and additional studies are necessary to explore other variables.

We can brush it all off as too soft and fuzzy, or we can embrace communication as one of the keys to an emotionally intelligent workplace. But because the way we get along is so fundamental to organizational success and human flourishing, many more companies are focusing on the latter.

Typically, communication is seen as a ‘soft’ skill—because it’s not easily quantifiable. Compared to profits, losses, and even risk, it is intangible. Unless it’s either terrible or completely absent. Communication exercises and games are interactional activities that aim to develop how we relate to one another, including how we share information and get along.

They can be one-on-one or team exercises, but the goal is the same: they help us develop our interpersonal skills and improve our capacity to relate.

Communication is a whole lot more than just talking—although, that is a fundamental part of relationship-building and knowledge-transfer. To really grasp how big of an impact it has, we can touch on some of the theory. Surprisingly, taking a step back to look at some theory can sometimes be just as helpful, if not more so, than ‘getting on with it’.

What are Workplace Communication Skills?

Succinctly, they help us convey information to others in an effective way. And, they go above and beyond coherent speech in many ways—we talk, we use silence, body language, tone of voice, and eye-contact—voluntarily and unconsciously. With a broad and beautiful rainbow of ways to communicate, then, how do we know what’s considered a skill? What’s noise and what’s a message? What matters?

Drawing on empirical literature on communication skills in the workplace, we can look at Maguire and Pitcheathly’s (2002) study of doctors for a good example. In medical professions, it’s particularly critical not just to extract and interpret information—often, from conversation partners who lack crucial information themselves—but to convey it empathetically and with clarity.

The authors described several key communication skills as follows:

– The ability to elicit patients’ problems and concerns.

Swap ‘patients’ with clients, co-workers, managers, and so forth, and we can see that this is readily applicable in many other work situations. That is, the ability to understand, explore and clarify what others are talking about, and to solicit more details if and when the situation requires it.

Doctors also described effective communication as being able to summarize what the patient/other had related to correct information and display understanding.

Benefits: In an objective sense, we need to extract information so we can channel our efforts accordingly. Deadlines, role boundaries, budgets, and the ‘why, how, what’ of tasks. But active listening encourages pleasant social interactions, which in turn, these boost our well-being and life satisfaction (Baumeister & Leary, 1995).

– The ability to deliver information effectively.

The doctors studied also checked with their patients what their beliefs were about what was wrong. In other workplaces, team situations call for clarity—a shared goal is the ideal, but very often we come at situations with at least a few different beliefs. Alternatively, we may be quick to assume that others understand what we are saying when situations actually require further explanation.

To deal with this, the doctors:

  • Reorganized information where required (e.g. into categories);
  • Checked that patients understood them before moving on; and
  • Checked whether they wanted further information.

Benefits: Our messages need to make sense if we want to convey information in a meaningful way. That applies both to our language and the extent to which we empathize. Effective information delivery helps us define goals , transfer knowledge, and successfully accomplish shared tasks.

– Discussing treatment options.

Communication, in its most basic form at least, is dyadic—a two-way, and (one would hope) mutually beneficial flow of information. In this study, giving a diagnosis and treatment options was only one part of the job. Doctors described how important it was to see whether patients wanted to participate in choosing their treatment.

They determined their perspectives before decision-making; in other settings, this is inviting participation and engagement.

Benefits: As discussed, information delivery is crucial, but our focus here is opening up discussions. Giving others a chance to contribute allows us to factor in more perspectives and diverse opinions. We can encourage more engagement, commitment, and complement one another’s different skills for better results.

– Being supportive.

Doctors described empathy in terms of feedback and validation. They showed that they understood how their patients were feeling to relate at an interpersonal level; where they didn’t know, they at least made a stab at empathizing through educated guesses.

Benefits: We don’t need to look too far to find sources of workplace stress that might be impacting our colleagues. By empathizing, we not only build better relationships, but we show that we are available as key ‘job resources’ – social support for those around us to reduce the negative impacts of our job demands (Bakker & Demerouti, 2007).

Put even more simply, we make work a nicer place to be while avoiding unnecessary conflict.

Maguire and Pitcheathly’s (2002) clinical review offered several learning tips, the first of which was an emphasis on proper communication skills training. As well as identifying key communication deficits and their root causes, these included several that relate to our knowledge of positive psychology and communication.

3 Tips for Creating a Supportive Learning Environment

First, we need to create an optimal learning environment if we want to maximize our improvement; in this sense:

  • Communication skills need to be modeled and practiced, not simply taught – a nod to experiential learning, which is frequently emphasized in emotional intelligence learning (SEL) (Haertel et al., 2005; Kolb, 2014);
  • They are best learned and practiced in safe, supportive environments, which studies show are central to learning behavior (Edmonson et al., 2004); and
  • Constructive performance feedback is helpful, but “only once all positive comments have been exhausted” (Maguire & Pitcheathly, 2002: 699). Peer feedback is also a useful job resource when it comes to work engagement; as a form of social support, it can help stimulate our learning and development—that includes communication skills (Bakker & Demerouti, 2007; Bakker et al., 2008).

4 Tips for Enhancing Communication Skills

We can also look at the business literature for some more support of what we identified earlier as key communication skills. Breaking these down into tips, here are 4 fairly broad ways we can enhance our communication skills to increase our effectiveness and well-being.

4 Ways to Enhance Communication Skills

– Work on your emotional perception

Perception of emotions is a key component of Mayer and Salovey’s emotional intelligence framework and covers the ability to read others’ non-verbal cues as well as their potential moods (Salovey & Mayer, 1990).

At the individual level, we can make conscious use of this EQ skill to gauge how others are feeling. Is your colleague overwhelmed, perhaps? Is now the best possible time to ask them for help on a task? Or, have you noticed someone in the corner of the room who has been dying to contribute to the meeting?

– Practice self-awareness

Our non-verbal behavior and the way we speak is critical. Different studies vary on exactly how much of our intended message (and credibility) is non-verbal, but it’s undoubtedly important (DePaulo & Friedman, 1998; Knapp et al., 2013).

When the words we speak convey one message and our body another, we risk confusion and potentially, we jeopardize our intended impact. To enhance our influencing skills and the quality of our working relationships with others, it helps to practice being aware of your own non-verbal behaviors.

– Give others a chance to engage

Communication is a two-way street, at the very least. And as more than one collective intelligence researcher has pointed out, teams are more than the sum of their parts (Woolley et al., 2010).

When we get together as humans, we need a chance to communicate just as much as we need our individual ‘smarts’, and essentially, it comes down to social sensitivity—emotional perception once again. We can look at Leary’s Rose for more insights on how and why, but this time, the tip is to understand when to communicate or step back (Leary, 2004).

– Practice listening

Talking is essentially a form of content delivery, and it’s not really communication unless we listen. Active listening involves engaging with our co-workers and bringing empathy to the table to enhance the quality of our dialogue.

Sometimes mentioned along with ‘reflective questioning’, it involves, “restating a paraphrased version of the speaker’s message, asking questions when appropriate, and maintaining moderate to high nonverbal conversational involvement” (Weger Jr et al., 2014: 13). It helps us create more clarity, take in information more effectively, and develop our workplace relationships through empathetic engagement (Nikolova et al., 2013).

Some of these activities will require a facilitator, and some just a group of colleagues. None of them require professional facilitation per se, and any participant can easily volunteer to keep the process on track.

1. Back-to-Back Drawing

This exercise is about listening, clarity and developing potential strategies when we communicate. In communicating expectations, needs, and more, it helps to clarify and create common ground. This can show what happens when we don’t…

For this activity, you’ll need an even number of participants so everybody can have a partner. Once people have paired off, they sit back-to-back with a paper and pencil each. One member takes on the role of a speaker, and the other plays the part of the listener.

Over five to ten minutes, the speaker describes a geometric image from a prepared set, and the listener tries to turn this description into a drawing without looking at the image.

Then, they talk about the experience, using several of the following example questions:

Speaker Questions

  • What steps did you take to ensure your instructions were clear? How could these be applied in real-life interactions?
  • Our intended messages aren’t always interpreted as we mean them to be. While speaking, what could you do to decrease the chance of miscommunication in real-life dialogue?

Listener Questions

  • What was constructive about your partner’s instructions?
  • In what ways might your drawing have turned out differently if you could have communicated with your partner?

2. Effective Feedback in “I” Mode

Defensiveness is a root cause of miscommunication and even conflict in the workplace. We’re not always ready to receive and learn from criticism, especially when it’s delivered insensitively. This exercise introduces “I” statements, which describe others’ behavior objectively while allowing the speaker to express the impact on their feelings.

Employees can pair off or work alone, in either case, they will need a worksheet of imaginary scenarios like this one . Together or solo, they can create “I” statements about how the imaginary scenario makes them feel. When done in pairs, they can practice giving each other feedback on ‘meaning what you say’ without triggering defensiveness in the other.

3. Storytelling with CCSG

Storytelling is an engaging way to convey information; when it’s positive information, narratives are also highly effective means of motivating and inspiring others (Tomasulo & Pawelski, 2012). Appreciative Inquiry, for example, is one type of positive psychology intervention that uses storytelling in a compelling way, as a means to share hopes and build on our shared strengths.

Through this exercise, we can practice structuring our narratives—essentially we’ll have one ‘information delivery’ tool to draw on when we feel it might help (like the doctors we looked at earlier). CCSG is a structure, and it involves:

C : Characters C : Conflict S : Struggle G : Goal

To use the structure as an exercise, participants simply relate a narrative using CCSG. For example, one team member might describe a past success of the group or team, where their collective strengths helped them succeed. The Characters would then be whoever was involved, the Conflict may be a challenge the team faced (a new growth opportunity, perhaps).

The Struggle might be something like geographical distance between team members, and the Goal would be just that: their objective or success.

Because communication is so multi-faceted, we’ve included a selection of different activity types. These interpersonal and team communication games cover topics such as misinterpreting information, awareness of our assumptions and engaging others.

1. Direction Direction

This activity is a slight twist on Chinese Whispers in that it uses a complex set of instructions rather than just a sentence. And here, we have only one link rather than an entire chain of people. Otherwise, the idea is identical—information gets misinterpreted thanks to noise, but we can improve our verbal communication and listening skills to minimize this risk.

First, pick a game with enough instructions that the information is a challenge to memorize. With 2+ co-workers, pick one person (a speaker) to whom you’ll explain the instructions. They are responsible for passing the information on to the rest of their team. The group then needs to play the game with only the instructions from the speaker.

Once they’ve finished the game, start some dialogue about what happened:

  • Was there any lack of clarity around the instructions?
  • What might have contributed to this confusion?
  • What are some key things to be aware of when we give or listen to instructions?

Here’s an exercise on the pivotal role of clarification. When it comes to tasks and expectations, it goes without saying that clarity helps us avoid lots of unwanted things. And clarity plays a role on a larger scale when it comes to our roles more broadly, in fact, it’s a psychological resource under the Job Demands-Resources model (Bakker & Demerouti, 2007).

Succinctly, ambiguity contributes to stress, and clarity is empowering—something that is easy to overlook and which this game reminds us of.

Any number of co-workers can participate in this very simple mime game. You’ll need a list of topics for people to act out, then invite players to break off into groups of two. In these pairs, they will take turns being a mime and being an asker. The mime reads the card, then attempts to act out what’s on it (you’ll first need to decide on a theme, like weather, activities, or what have you).

While the asker can pose questions, the mime can only act out their answers.

It might unearth an awareness of implicit assumptions, bringing our conscious attention to the role these play in our judgments. Potential discussion questions will help you unpack this further:

  • How did your questioning skills help you comprehend what was going on?
  • What value do questioning skills have when we’re trying to understand others?
  • What factors sometimes prevent us from asking questions when they might actually be useful?

3. Let’s Face It

This exercise from The Big Book of Conflict-Resolution Games is about self-awareness . How large of a role does it really play, and how does it influence our communication?

There is no limit to the group size for this game, which requires only enough pens and paper for everybody. It doesn’t take very long, either, and can be played in as little as ten to twenty minutes—perfect for breaking up the day.

Start with groups (or sub-groups) of between four and ten players; in each of these, someone will need to volunteer as a facilitator. This facilitator simply keeps the game on track and gets the discussion going afterward.

Each player writes down a feeling on a small piece of paper, folds it, then passes it to the volunteer facilitator. From him or her, they take another piece that someone else has written, and tries to act out that feeling to the rest of their group—using only their facial expressions. The other participants try to guess that emotion and this should lead to a talk about the role of expressions. Useful discussion points include:

  • What feelings do we understand the easiest, when only facial expressions are used? Why might that be?
  • Describe some contexts where facial expressions play a particularly important role in communication?
  • In what ways can facial expressions influence our ability to deal with misunderstandings?

Through active listening, we can enhance our understanding of other people’s perspectives (Drollinger et al., 2006). Practicing it during our interactions with others enables us to validate their feelings and potentially avoid the stress of misunderstandings.

Exercises that boost our active listening skills help us engage better, through empathy, body language, and non-judgment where required (Rogers & Farson, 1957).

At the end of the day, active listening games can impact positively on our relationships by encouraging us to practice specific techniques, and these, in turn, find support in the empirical literature (Weger et al., 2014).

1. Concentric Circles

This large group exercise works best when you already have a topic for discussion. It is used a lot during inclusive strategy sessions, where diverse opinions are valuable but team size can hamper rather than facilitate good communication. For this exercise, everybody has a handout that summarizes the goals of the discussion.

Two circles of chairs are set up, one inside the other. Participants who sit in the middle are ‘talkers’ while those in the outer ring are ‘watchers’, and these roles should be allocated prior to the exercise. Armed with their handouts, talkers begin to engage with the topic. They use the goals as a guide for the conversation, while the watchers listen carefully and make notes.

After fifteen minutes of discussion, the watchers and talkers switch circles—those who were listening before now sit on the inner circle for a fifteen-minute conversation. It can be on the pre-chosen topic or on a different one, but the activity must conclude with a debrief.

During this debrief, they reflect collectively on the experience itself:

  • How was being a watcher, compared to being a listener?
  • What did you feel when you were observing from the outer circle, listening but not contributing? How did this influence your learnings, rather than providing your own input?
  • In what ways did being a watcher impact your perspectives of the talkers? What about their dynamics?

2. 3-minute Vacation

Here is another talker and listener exercise that can be done in pairs. In a larger group of participants, this can be done multiple times as players pair up with different conversation partners. And in each pair, of course, team members will take turns being listener and talker.

The talker discusses their dream vacation for three minutes, describing what they would like best about it but without specifying where it should be. While they talk, the listener pays close attention to the explicit and underlying details, using only non-verbal cues to show that they are listening.

After the 3-minute vacation, the listener summarizes the key points of their conversation partner’s dream vacation—as a holiday sales pitch. After they’ve ‘pitched’ the ideal vacation spot in the space of a few minutes, the pair discuss how accurately the listener understood the talker.

They outline how they could improve their dialogue with regard to active listening, then swap roles. A twist on this team coaching exercise might involve allowing the listener to make notes during the talker’s description, revealing them as a point of discussion only after they deliver the ‘sales pitch’.

3. Pet Peeve

How about a chance to blow off some steam and get that empathetic listening ear at the same time? And at the same time, helping your co-worker practice active listening?

In this game, one colleague has a full 60 seconds to rant about something which irks them. It’s best if this isn’t inappropriate for the workplace, but at the same time, it doesn’t have to be work-related. If you hate pop-up ads, for instance, you’ve already got great material for your rant.

The first colleague (Player A) simply lets loose while the second person (Player B) listens carefully, trying to cut through the noise by singling out:

  • What Player A really cares about – for instance, smooth user experience on the internet;
  • What they value – e.g. clarity and transparent advertisements;
  • What matters to them – e.g. getting work done, doing their online shopping in peace, or a more intuitive, user-friendly adblocker.

Player B then ‘decodes’ the rant by repeating it back to Player A, isolating the key positive points without the fluff or negativity. They can use some variant on the following sentence stems to guide their decoding:

  • “You value…”
  • “You care about…”
  • “You believe that…matters a lot”

Then, they can switch over and repeat the game again. As you can probably see, the activity is aimed at helping teammates appreciate that feedback has positive goals.

When we give attention to our relationships as well as the task(s) at hand, we create trust and collaborate more effectively. The games and exercises in this section are about connecting on a human level so that we can communicate with more emotional intelligence in the workplace.

1. Personal Storytelling

In large organizations especially, we may only bring a part of ourselves to the workplace. If we want to communicate empathetically and build relationships with co-workers—important social resources—personal storytelling is one way we can build our teams while developing communication skills.

There is no set time or place for storytelling, but it works best when a story is followed by an invitation to the group to give input. Feel free to use the CCSG technique described earlier in this article, and that the speaker uses a reflective tone, rather than purely informative, when addressing the group.

To try out personal storytelling, set aside a team-building afternoon, meeting, or workshop. Ask the group to each prepare a reading that they will share. Here are some ideas that nicely blend the emotional with the professional:

  • Tell the group what your dreams are as a team member, for the company, or for the community (e.g. Whitney & Cooperrider, 2011);
  • Tell them about your first job, or your very first working experience;
  • If you’ve got a budget, give team members a small amount of money each to do something good with. Then, let them share the story of what they did with it;
  • When onboarding new people, invite the group to bring in an object which symbolizes their wishes for the new team member. Then, let them share the story behind the object.

2. I’m Listening

We learn from our peers’ feedback, and that learning is most productive in a supportive work environment (Odom et al., 1990; Goh, 1998). Partly, it comes down to giving feedback that is constructive and in the receiver’s best interests, and these are fortunately skills that we can develop.

I’m Listening can be played with an even number of participants, as they will need to find a partner for this one-on-one game. In the book mentioned below, there are also hand-outs, but you can prepare your own for this activity. Ideally, more than one ‘Talker Scenario’ and more than one ‘Listener Scenario’:

  • A ‘Talker Scenario’ will describe something like a bad day at work, or a problem with a client. In a small paragraph, it should outline what’s gone wrong (maybe it’s everything from a cracked smartphone screen to a delay during your commute). This scenario is followed by an instruction for the Talker to play a role: “ You call up your colleague for some support ” or “ You decide to let off some steam by talking to your co-worker ”.
  • A ‘Listener Scenario’ is a bit different. In several sentences, the scenario outlines a situation where they are approached by a colleague with problems but might have other things on their plate. They might be up to their ears in work, or their colleague’s complaints might seem trivial. After reading the scenario of their context (e.g. it’s a hectic day, your computer’s just crashed), the Listener’s role is to act it out while they respond, for example: “ Show with your body language that you’re far too busy ”.

The exercise is a good starting point for a conversation about constructive listening strategies. Together, the pairs can come up with more productive, empathetic, and appropriate responses, with the acting experience fresh in mind. Some discussion points include:

  • As Talker, what feedback did your Listener appear to give?
  • How did you feel about the feedback you received?
  • How might you create some listening and feedback approaches based on this?

3. “A What?”

Inspired by the kid’s game Telephone, this exercise draws on different elements of effective communication between team members, while highlighting where things often go wrong. It works with any sized team and requires only a facilitator and some novel objects that can be passed between participants. So, plush toys, tennis balls, or similar—but the more imaginative they are, the better.

Players stand in a circle and pass two of the objects along to each other. One object should be passed clockwise, and the other counter-clockwise. Prior to passing on the toy, ball, or what have you, players ask something about the object and answer a question about it.

Essentially, the message will change as the object gets passed along, and players will need to stay sharp to remember who they are passing and talking to.

For instance:

  • The facilitator starts out by handing one of the items to the person on their right, saying “Ellen, this is a tattered elephant with pink ears.”
  • Ellen then needs to ask “A What?”, prompting you to repeat the item’s name.
  • Taking the item, Ellen turns to her right and repeats the same with Pedro: “Pedro, this is a tattered elephant with pink ears.” Pedro asks, “A What?”
  • Before she passes the item to Pedro, however, Ellen’s answer to his question must come back to the facilitator, who says it aloud. This way, it’s possible to see if and how the message changes as it goes around the group. By the time it reaches Hassan, who is Person 5, for instance, it might be “A grey elephant with tattered ears.”
  • Once people get the gist of how to play with one item, the facilitator adds in the second by passing it to the left.

Debrief with a chat about the communication that went on. Did anybody end up with both items at once? How did they cope? Did others help them?

Other questions include:

  • How did communication look with a longer or shorter chain? Where was the weakest link, and why?
  • In what ways did players support each other?
  • How did you feel during the game? What was the impact of that emotion on you and on others?

A lot of team situations are about creativity. We each have unique experiences, competencies, and viewpoints, the way we collaborate inevitably decides whether we synergize or fall flat. Here are two activities that will help your team work together creatively to solve a problem, as well as one about the role of silence.

1. Crazy Comic

This is a fun game in communication skills that will also give team members some creative freedom. They will need to communicate those creative ideas to one another, but also engage in joint decision-making for the activity to be a success. And that activity is to create a comic together, using their complementary skills and communication to realize a shared vision.

You’ll need more than 9 participants for this activity, as well as paper, drawing, and coloring materials for each colleague. From your larger group of co-workers, let them form smaller groups of about 3-6 participants and tell them their task is to produce a unique comic strip, with one frame from each person. So, a 6-person group will make a 6-frame strip, and so forth.

Between them, they need to decide the plot of the comic, who will be carrying out which tasks, and what the frames will contain. The catch is that they all need to draw at the same time, so they will not be seeing the preceding frame in the strip. Make it extra-hard if you like, by instructing them not to look at one another’s creative progress as they draw, either.

Afterward, trigger some discussion about the way they communicated; some example questions include:

  • How critical was communication throughout this exercise?
  • What did you find the toughest about this activity?
  • Why was it important to make the decisions together?

2. Blindfold Rope Square

This is similar in some ways to the Back-to-Back Drawing exercise above. That is, the Blindfold Rope Square exercise challenges us to look at how we communicate verbally, then think about ways to develop our effectiveness. In a large group of participants or employees, particularly, we often need to cut through the noise with a clear and coherent message—and this game can be played with even a large group of people.

You will need about ten meters of rope and a safe place for employees to walk around blindfolded in. So, flat and ideally with no walls or tripping hazards.

  • Explain first up that the goal of the task is effective verbal communication, and give each participant a blindfold.
  • Once they have gathered in your chosen ‘safe space’, invite them to put on their blindfolds and turn around a few times so they are (reasonably) disoriented in the space.
  • Coil the rope and put it where at least one participant can reach it, then explain that you’ve put the rope ‘somewhere on the floor’.
  • Tell them their shared aim is to collaborate: first to find the rope, then to lay it out into a perfect square together on the floor.
  • Let the participants go about it, taking care not to let any accidents occur. Tell them to let you know once they’ve agreed that the job is done.
  • Finally, everybody removes their blindfolds, and it’s time for feedback. This is the perfect opportunity to congratulate them or start a discussion about what they might do differently the next time around.

3. Zen Counting

Silence is not always a bad thing. Sometimes it gives us a chance to reflect, in others it creates a space for others to take the floor. Nonetheless, we’re often inclined to view it as awkward—a gap to be filled or avoided—rather than a chance to listen. According to Shannon and Weaver’s Theory of Communication (1998), this simply creates more ‘noise’ and negatively impacts our ability to reach resolutions at work (Smith, 2018).

Zen counting is incredibly straightforward: team members simply sit in a circle but face outward. With nobody in particular starting first, they are asked to count from one to ten as a group, but each member can only say one number. Nothing else is said. When someone repeats or interrupts another group member, they start again from one.

The idea is to facilitate a sense of ‘okayness’ with being uncomfortable and silent, while team members practice letting others speak.

Imagine attending a communication workshop, in purely lecture format. Or, reading about how to communicate without actually trying what you learn. Communication exercises may not feel 100% natural at first, but they let us work with—rather than live in fear of—that discomfort. Whether it’s Chinese Whispers or making a rope square blindfolded, we can shake up old habits and create new ones by stepping into our ‘stretch zones’.

Try out activities that are best suited to your organizational goals so they have the most relevance. If you’re focused on innovation, try a creative communication exercise like Mime. If you’re a cross-functional team, why not try out an activity that challenges assumptions?

CURT NICKISCH: Welcome to the HBR IdeaCast from Harvard Business Review. I’m Curt Nickisch.

Problems can be intimidating. Sure, some problems are fun to dig into. You roll up your sleeves, you just take care of them; but others, well, they’re complicated. Sometimes it’s hard to wrap your brain around a problem, much less fix it.

And that’s especially true for leaders in organizations where problems are often layered and complex. They sometimes demand technical, financial, or interpersonal knowledge to fix. And whether it’s avoidance on the leaders’ part or just the perception that a problem is systemic or even intractable, problems find a way to endure, to keep going, to keep being a problem that everyone tries to work around or just puts up with.

But today’s guest says that just compounds it and makes the problem harder to fix. Instead, she says, speed and momentum are key to overcoming a problem.

Anne Morriss is an entrepreneur, leadership coach and founder of the Leadership Consortium and with Harvard Business School Professor Francis Frei, she wrote the new book, Move Fast and Fix Things: The Trusted Leaders Guide to Solving Hard Problems . Anne, welcome back to the show.

ANNE MORRISS: Curt, thank you so much for having me.

CURT NICKISCH: So, to generate momentum at an organization, you say that you really need speed and trust. We’ll get into those essential ingredients some more, but why are those two essential?

ANNE MORRISS: Yeah. Well, the essential pattern that we observed was that the most effective change leaders out there were building trust and speed, and it didn’t seem to be a well-known observation. We all know the phrase, “Move fast and break things,” but the people who were really getting it right were moving fast and fixing things, and that was really our jumping off point. So when we dug into the pattern, what we observed was they were building trust first and then speed. This foundation of trust was what allowed them to fix more things and break fewer.

CURT NICKISCH: Trust sounds like a slow thing, right? If you talk about building trust, that is something that takes interactions, it takes communication, it takes experiences. Does that run counter to the speed idea?

ANNE MORRISS: Yeah. Well, this issue of trust is something we’ve been looking at for over a decade. One of the headlines in our research is it’s actually something we’re building and rebuilding and breaking all the time. And so instead of being this precious, almost farbege egg, it’s this thing that is constantly in motion and this thing that we can really impact when we’re deliberate about our choices and have some self-awareness around where it’s breaking down and how it’s breaking down.

CURT NICKISCH: You said break trust in there, which is intriguing, right? That you may have to break trust to build trust. Can you explain that a little?

ANNE MORRISS:  Yeah, well, I’ll clarify. It’s not that you have to break it in order to build it. It’s just that we all do it some of the time. Most of us are trusted most of the time. Most of your listeners I imagine are trusted most of the time, but all of us have a pattern where we break trust or where we don’t build as much as could be possible.

CURT NICKISCH: I want to talk about speed, this other essential ingredient that’s so intriguing, right? Because you think about solving hard problems as something that just takes a lot of time and thinking and coordination and planning and designing. Explain what you mean by it? And also, just  how we maybe approach problems wrong by taking them on too slowly?

ANNE MORRISS: Well, Curt, no one has ever said to us, “I wish I had taken longer and done less.” We hear the opposite all the time, by the way. So what we really set out to do was to create a playbook that anyone can use to take less time to do more of the things that are going to make your teams and organizations stronger.

And the way we set up the book is okay, it’s really a five step process. Speed is the last step. It’s the payoff for the hard work you’re going to do to figure out your problem, build or rebuild trust, expand the team in thoughtful and strategic ways, and then tell a real and compelling story about the change you’re leading.

Only then do you get to go fast, but that’s an essential part of the process, and we find that either people under emphasize it or speed has gotten a bad name in this world of moving fast and breaking things. And part of our mission for sure was to rehabilitate speed’s reputation because it is an essential part of the change leader’s equation. It can be the difference between good intentions and getting anything done at all.

CURT NICKISCH: You know, the fact that nobody ever tells you, “I wish we had done less and taken more time.” I think we all feel that, right? Sometimes we do something and then realize, “Oh, that wasn’t that hard and why did it take me so long to do it? And I wish I’d done this a long time ago.” Is it ever possible to solve a problem too quickly?

ANNE MORRISS: Absolutely. And we see that all the time too. What we push people to do in those scenarios is really take a look at the underlying issue because in most cases, the solution is not to take your foot off the accelerator per se and slow down. The solution is to get into the underlying problem. So if it’s burnout or a strategic disconnect between what you’re building and the marketplace you’re serving, what we find is the anxiety that people attach to speed or the frustration people attach to speed is often misplaced.

CURT NICKISCH: What is a good timeline to think about solving a problem then? Because if we by default take too long or else jump ahead and we don’t fix it right, what’s a good target time to have in your mind for how long solving a problem should take?

ANNE MORRISS: Yeah. Well, we’re playful in the book and talking about the idea that many problems can be solved in a week. We set the book up five chapters. They’re titled Monday, Tuesday, Wednesday, Thursday, Friday, and we’re definitely having fun with that. And yet, if you count the hours in a week, there are a lot of them. Many of our problems, if you were to spend a focused 40 hours of effort on a problem, you’re going to get pretty far.

But our main message is, listen, of course it’s going to depend on the nature of the problem, and you’re going to take weeks and maybe even some cases months to get to the other side. What we don’t want you to do is take years, which tends to be our default timeline for solving hard problems.

CURT NICKISCH: So you say to start with identifying the problem that’s holding you back, seems kind of obvious. But where do companies go right and wrong with this first step of just identifying the problem that’s holding you back?

ANNE MORRISS: And our goal is that all of these are going to feel obvious in retrospect. The problem is we skip over a lot of these steps and this is why we wanted to underline them. So this one is really rooted in our observation and I think the pattern of our species that we tend to be overconfident in the quality of our thoughts, particularly when it comes to diagnosing problems.

And so we want to invite you to start in a very humble and curious place, which tends not to be our default mode when we’re showing up for work. We convince ourselves that we’re being paid for our judgment. That’s exactly what gets reinforced everywhere. And so we tend to counterintuitively, given what we just talked about, we tend to move too quickly through the diagnostic phase.

CURT NICKISCH: “I know what to do, that’s why you hired me.”

ANNE MORRISS: Exactly. “I know what to do. That’s why you hired me. I’ve seen this before. I have a plan. Follow me.” We get rewarded for the expression of confidence and clarity. And so what we’re inviting people to do here is actually pause and really lean into what are the root causes of the problem you’re seeing? What are some alternative explanations? Let’s get into dialogue with the people who are also impacted by the problem before we start running down the path of solving it.

CURT NICKISCH: So what do you recommend for this step, for getting to the root of the problem? What are questions you should ask? What’s the right thought process? What do you do on Monday of the week?

ANNE MORRISS: In our experience of doing this work, people tend to undervalue the power of conversation, particularly with other people in the organization. So we will often advocate putting together a team of problem solvers, make it a temporary team, really pull in people who have a particular perspective on the problem and create the space, make it as psychologically safe as you can for people to really, as Chris Argyris so beautifully articulated, discuss the undiscussable.

And so the conditions for that are going to look different in every organization depending on the problem, but if you can get a space where smart people who have direct experience of a problem are in a room and talking honestly with each other, you can make an extraordinary amount of progress, certainly in a day.

CURT NICKISCH: Yeah, that gets back to the trust piece.

ANNE MORRISS: Definitely.

CURT NICKISCH: How do you like to start that meeting, or how do you like to talk about it? I’m just curious what somebody on that team might hear in that meeting, just to get the sense that it’s psychologically safe, you can discuss the undiscussable and you’re also focusing on the identification part. What’s key to communicate there?

ANNE MORRISS: Yeah. Well, we sometimes encourage people to do a little bit of data gathering before those conversations. So the power of a quick anonymous survey around whatever problem you’re solving, but also be really thoughtful about the questions you’re going to ask in the moment. So a little bit of preparation can go a long way and a little bit of thoughtfulness about the power dynamic. So who’s going to walk in there with license to speak and who’s going to hold back? So being thoughtful about the agenda, about the questions you’re asking about the room, about the facilitation, and then courage is a very infectious emotion.

So if you can early on create the conditions for people to show up bravely in that conversation, then the chance that you’re going to get good information and that you’re going to walk out of that room with new insight in the problem that you didn’t have when you walked in is extraordinarily high.

CURT NICKISCH: Now, in those discussions, you may have people who have different perspectives on what the problem really is. They also bear different costs of addressing the problem or solving it. You talked about the power dynamic, but there’s also an unfairness dynamic of who’s going to actually have to do the work to take care of it, and I wonder how you create a culture in that meeting where it’s the most productive?

ANNE MORRISS: For sure, the burden of work is not going to be equitably distributed around the room. But I would say, Curt, the dynamic that we see most often is that people are deeply relieved that hard problems are being addressed. So it really can create, and more often than not in our experience, it does create this beautiful flywheel of action, creativity, optimism. Often when problems haven’t been addressed, there is a fair amount of anxiety in the organization, frustration, stagnation. And so credible movement towards action and progress is often the best antidote. So even if the plan isn’t super clear yet, if it’s credible, given who’s in the room and their decision rights and mandate, if there’s real momentum coming out of that to make progress, then that tends to be deeply energizing to people.

CURT NICKISCH: I wonder if there’s an organization that you’ve worked with that you could talk about how this rolled out and how this took shape?

ANNE MORRISS: When we started working with Uber, that was wrestling with some very public issues of culture and trust with a range of stakeholders internally, the organization, also external, that work really started with a campaign of listening and really trying to understand where trust was breaking down from the perspective of these stakeholders?

So whether it was female employees or regulators or riders who had safety concerns getting into the car with a stranger. This work, it starts with an honest internal dialogue, but often the problem has threads that go external. And so bringing that same commitment to curiosity and humility and dialogue to anyone who’s impacted by the problem is the fastest way to surface what’s really going on.

CURT NICKISCH: There’s a step in this process that you lay out and that’s communicating powerfully as a leader. So we’ve heard about listening and trust building, but now you’re talking about powerful communication. How do you do this and why is it maybe this step in the process rather than the first thing you do or the last thing you do?

ANNE MORRISS: So in our process, again, it’s the days of the week. On Monday you figured out the problem. Tuesday you really got into the sandbox in figuring out what a good enough plan is for building trust. Wednesday, step three, you made it better. You created an even better plan, bringing in new perspectives. Thursday, this fourth step is the day we’re saying you got to go get buy-in. You got to bring other people along. And again, this is a step where we see people often underinvest in the power and payoff of really executing it well.

CURT NICKISCH: How does that go wrong?

ANNE MORRISS: Yeah, people don’t know the why. Human behavior and the change in human behavior really depends on a strong why. It’s not just a selfish, “What’s in it for me?” Although that’s helpful, but where are we going? I may be invested in a status quo and I need to understand, okay, if you’re going to ask me to change, if you’re going to invite me into this uncomfortable place of doing things differently, why am I here? Help me understand it and articulate the way forward and language that not only I can understand, but also that’s going to be motivating to me.

CURT NICKISCH: And who on my team was part of this process and all that kind of stuff?

ANNE MORRISS: Oh, yeah. I may have some really important questions that may be in the way of my buy-in and commitment to this plan. So certainly creating a space where those questions can be addressed is essential. But what we found is that there is an architecture of a great change story, and it starts with honoring the past, honoring the starting place. Sometimes we’re so excited about the change and animated about the change that what has happened before or what is even happening in the present tense is low on our list of priorities.

Or we want to label it bad, because that’s the way we’ve thought about the change, but really pausing and honoring what came before you and all the reasonable decisions that led up to it, I think can be really helpful to getting people emotionally where you want them to be willing to be guided by you. Going back to Uber, when Dara Khosrowshahi came in.

CURT NICKISCH: This is the new CEO.

ANNE MORRISS: The new CEO.

CURT NICKISCH: Replaced Travis Kalanick, the founder and first CEO, yeah.

ANNE MORRISS: Yeah, and had his first all-hands meeting. One of his key messages, and this is a quote, was that he was going to retain the edge that had made Uber, “A force of nature.” And in that meeting, the crowd went wild because this is also a company that had been beaten up publicly for months and months and months, and it was a really powerful choice. And his predecessor, Travis was in the room, and he also honored Travis’ incredible work and investment in bringing the company to the place where it was.

And I would use words like grace to also describe those choices, but there’s also an incredible strategic value to naming the starting place for everybody in the room because in most cases, most people in that room played a role in getting to that starting place, and you’re acknowledging that.

CURT NICKISCH: You can call it grace. Somebody else might call it diplomatic or strategic. But yeah, I guess like it or not, it’s helpful to call out and honor the complexity of the way things have been done and also the change that’s happening.

ANNE MORRISS: Yeah, and the value. Sometimes honoring the past is also owning what didn’t work or what wasn’t working for stakeholders or segments of the employee team, and we see that around culture change. Sometimes you’ve got to acknowledge that it was not an equitable environment, but whatever the worker, everyone in that room is bringing that pass with them. So again, making it discussable and using it as the jumping off place is where we advise people to start.

Then you’ve earned the right to talk about the change mandate, which we suggest using clear and compelling language about the why. “This is what happened, this is where we are, this is the good and the bad of it, and here’s the case for change.”

And then the last part, which is to describe a rigorous and optimistic way forward. It’s a simple past, present, future arc, which will be familiar to human beings. We love stories as human beings. It’s among the most powerful currency we have to make sense of the world.

CURT NICKISCH: Yeah. Chronological is a pretty powerful order.

ANNE MORRISS: Right. But again, the change leaders we see really get it right, are investing an incredible amount of time into the storytelling part of their job. Ursula Burns, the Head of Xerox is famous for the months and years she spent on the road just telling the story of Xerox’s change, its pivot into services to everyone who would listen, and that was a huge part of her success.

CURT NICKISCH: So Friday or your fifth step, you end with empowering teams and removing roadblocks. That seems obvious, but it’s critical. Can you dig into that a little bit?

ANNE MORRISS: Yeah. Friday is the fun day. Friday’s the release of energy into the system. Again, you’ve now earned the right to go fast. You have a plan, you’re pretty confident it’s going to work. You’ve told the story of change the organization, and now you get to sprint. So this is about really executing with urgency, and it’s about a lot of the tactics of speed is where we focus in the book. So the tactics of empowerment, making tough strategic trade-offs so that your priorities are clear and clearly communicated, creating mechanisms to fast-track progress. At Etsy, CEO Josh Silverman, he labeled these projects ambulances. It’s an unfortunate metaphor, but it’s super memorable. These are the products that get to speed out in front of the other ones because the stakes are high and the clock is sticking.

CURT NICKISCH: You pull over and let it go by.

ANNE MORRISS: Yeah, exactly. And so we have to agree as an organization on how to do something like that. And so we see lots of great examples both in young organizations and big complex biotech companies with lots of regulatory guardrails have still found ways to do this gracefully.

And I think we end with this idea of conflict debt, which is a term we really love. Leanne Davey, who’s a team scholar and researcher, and anyone in a tech company will recognize the idea of tech debt, which is this weight the organization drags around until they resolve it. Conflict debt is a beautiful metaphor because it is this weight that we drag around and slows us down until we decide to clean it up and fix it. The organizations that are really getting speed right have figured out either formally or informally, how to create an environment where conflict and disagreements can be gracefully resolved.

CURT NICKISCH: Well, let’s talk about this speed more, right? Because I think this is one of those places that maybe people go wrong or take too long, and then you lose the awareness of the problem, you lose that urgency. And then that also just makes it less effective, right? It’s not just about getting the problem solved as quickly as possible. It’s also just speed in some ways helps solve the problem.

ANNE MORRISS: Oh, yeah. It really is the difference between imagining the change you want to lead and really being able to bring it to life. Speed is the thing that unlocks your ability to lead change. It needs a foundation, and that’s what Monday through Thursday is all about, steps one through four, but the finish line is executing with urgency, and it’s that urgency that releases the system’s energy, that communicates your priorities, that creates the conditions for your team to make progress.

CURT NICKISCH: Moving fast is something that entrepreneurs and tech companies certainly understand, but there’s also this awareness that with big companies, the bigger the organization, the harder it is to turn the aircraft carrier around, right? Is speed relative when you get at those levels, or do you think this is something that any company should be able to apply equally?

ANNE MORRISS: We think this applies to any company. The culture really lives at the level of team. So we believe you can make a tremendous amount of progress even within your circle of control as a team leader. I want to bring some humility to this and careful of words like universal, but we do think there’s some universal truths here around the value of speed, and then some of the byproducts like keeping fantastic people. Your best people want to solve problems, they want to execute, they want to make progress and speed, and the ability to do that is going to be a variable in their own equation of whether they stay or they go somewhere else where they can have an impact.

CURT NICKISCH: Right. They want to accomplish something before they go or before they retire or finish something out. And if you’re able to just bring more things on the horizon and have it not feel like it’s going to be another two years to do something meaningful.

ANNE MORRISS: People – I mean, they want to make stuff happen and they want to be around the energy and the vitality of making things happen, which again, is also a super infectious phenomenon. One of the most important jobs of a leader, we believe, is to set the metabolic pace of their teams and organizations. And so what we really dig into on Friday is, well, what does that look like to speed something up? What are the tactics of that?

CURT NICKISCH: I wonder if that universal truth, that a body in motion stays in motion applies to organizations, right? If an organization in motion stays in motion, there is something to that.

ANNE MORRISS: Absolutely.

CURT NICKISCH: Do you have a favorite client story to share, just where you saw speed just become a bit of a flywheel or just a positive reinforcement loop for more positive change at the organization?

ANNE MORRISS: Yeah. We work with a fair number of organizations that are on fire. We do a fair amount of firefighting, but we also less dramatically do a lot of fire prevention. So we’re brought into organizations that are working well and want to get better, looking out on the horizon. That work is super gratifying, and there is always a component of, well, how do we speed this up?

What I love about that work is there’s often already a high foundation of trust, and so it’s, well, how do we maintain that foundation but move this flywheel, as you said, even faster? And it’s really energizing because often there’s a lot of pent-up energy that… There’s a lot of loyalty to the organization, but often it’s also frustration and pent-up energy. And so when that gets released, when good people get the opportunity to sprint for the first time in a little while, it’s incredibly energizing, not just for us, but for the whole organization.

CURT NICKISCH: Anne, this is great. I think finding a way to solve problems better but also faster is going to be really helpful. So thanks for coming on the show to talk about it.

When I studied algorithms and data structures in school, one of the first things I learned was that different types of problems were best suited to be solved by different types of approaches. It might sound obvious, but a huge part of being an effective programmer is developing an intuition for which types of problems are solved best by which types of solutions.

Take sorting a list of numbers, for example. A “brute force” approach, like Bubble Sort , might work but is really inefficient. Instead, a ” divide and conquer ” approach like Merge Sort gives way better performance.

This is actually an illustrative example. Lots of software problems are actually quite similar to sorting numbers, and the result is that programmers reach for a “divide and conquer” solution a lot. Think about how teams often take a complex task and break it into smaller pieces, so that they can be worked on efficiently; this is divide and conquer. I think that how common this approach is might say something about programmers, but that’s beside the point. We’re not here to talk about divide and conquer as a problem solving technique, we’re here to talk about communication as a problem solving technique.

Communicating as a way to solve problems is one of the most effective and rewarding techniques I’ve found so far in my career. I don’t think I would have believed this five years ago, but I was solving different problems back then. I was interested in the best way to code things. Nowadays, I’m interested in building the best team to build things.

Let’s walk through a recent example of using communication-as-problem-solving from my job, and then I’ll go into more detail about my technique.

So the example. My team is developing a new feature. We were about halfway done when the marketing team asked the Product Manager for a change, who then asked me to plan for it. I didn’t think the change was a good idea. So there’s our problem: we disagreed about the feature we should be building. My solution: communicate. I didn’t even schedule a meeting, we just jumped on a quick 5-minute call with the PM and designer (right after I took a deep breath).

First I started the discussion by restating what this feature was for: its purpose and its goals. Then I asked the PM for context until I understood both the their perspective and the marketing team’s goals. Next, I asked the designer for their thoughts. I repeated back what I had heard to make sure I really did understand the context, and then I offered my own thoughts. Finally, I recentred the discussion on the feature’s goals. What would be best for the user? I wasn’t sure what the answer would be, but by asking thoughtful questions and keeping an open mind, we all arrived at our solution: we would keep the original design.

So what happened here? Well the problem was that we had to make a decision. I could have pushed back against the proposed change because I thought it was a bad idea, or because work on this feature was already in-progress, or some other reason. But instead, I took a deep breath.

The problem was that we disagreed about the best path forward. The solution was open-minded, non-judgemental communication. It’s really important that you understand that I might not have “gotten my way” here, and that had to be okay. Getting my way wasn’t my goal; my goal was making the best decision, as a team.

Here is my approach to communication-as-problem-solving:

  • Keep an open mind. Truly open, staying non-judgemental. People with different perspectives will disagree. That’s okay. In the example above, I accepted upfront that I might not get what I wanted.
  • Start from a shared perspective. Whatever the disagreement is, find a place where everyone can agree. In the example above, I started the discussion by stating the goal of the feature we were building, and moved the conversation forward from there.
  • Do inquiry work . Actively listen, and verify your understanding. In the example above, I played back my understanding of the other perspectives. This not only makes sure I understand, but it demonstrates to everyone else that I care about what they’re thinking.
  • Prioritize your relationships. Your goal has to include maintaining your relationships with the other people in the conversation. In the example above, I could have pushed hard for what I wanted at the expense of damaging my relationship with my team’s Product Manager. In the long term, that’s counterproductive; building up my relationships with colleagues is always a priority for me.
  • Maintain self-respect. This is the counterpoint of prioritizing your relationships. You need to respect yourself and respectfully assert your own perspective, too. In the example above, I maintained self-respect by offering my own perspective and proposing the decision that I thought would result in the best user experience.

Communicating as a way to solve problems works well for solving “disagreement” problems. It doesn’t work for every problem. Just like “divide and conquer” approaches are sometimes a bad solution, communication as a problem solving technique won’t always work (or work the most efficiently).

This technique also requires that you start from a place of shared understanding, which is sometimes the hardest part of using it. If you don’t share common ground, or you can’t find it, it will be difficult to communicate through your disagreement to find a solution.

I’ve been thinking more and more about communication as a way to solve problems. Maybe I’m getting older, or that it’s the time I’ve spent as a tech lead, or maybe it’s because I’m writing less code and more emails. But I really think there is something to thinking of communication as a way to solve a problem. It doesn’t always work, but it often works for me.

Effective communication skills: resolving conflicts .

Even the happiest of relationships experience conflicts and problems (Markman, Stanley, Blumberg, Jenkins & Whiteley, 2004). If handled well, issues provide opportunities for personal and relationship growth. There are many skills that can help individuals seeking to resolve conflicts in a healthy way. One of the greatest skills that aids in conflict resolution is effective communication.

Common Conflicts

Issues, or conflicts, in relationships consist of any situation, event or experience that is of concern or importance to those involved. A variety of factors lead to conflict, some of which include topics such as money, children, and in-laws, personal issues such as selfesteem, values, expectations, or goals, or relational issues such as the amount of together time versus alone time, support versus control, affection, and communication (Miller & Miller, 1997). While there are seemingly endless reasons for conflicts, they generally surround the underlying needs of all humans including physical, intellectual, emotional, social, and spiritual (Miller & Miller, 1997; Townsend, 2010). Most importantly, how we approach and communicate about these issues often determines the outcome.

Conflicts in Communication

Most people know that in order to resolve conflicts, we need to communicate about the issue; but negative patterns of communication can often lead to greater frustration and escalation of conflict. Consider the following communication challenges:

Body Language/Tone of Voice

Communication is more than the words we choose to use. In fact, our body language and tone of voice often speak louder than our words. For example, shouting “I’m not angry” is not a very convincing message! When we give an incongruent message where our tone of voice and body language does not match our message, confusion and frustration often follow (Gottman & DeClaire, 2001). In order to overcome this communication challenge, we need to be aware of what messages our body language and tone of voice may be sending others. Speak calmly, give eye contact, smile when appropriate, and maintain an open and relaxed posture (Paterson, 2000).

Differences in Style

Each of us has a unique way of communicating, often based on our family experiences, culture, gender and many other factors (Markman et al., 2004; Miller & Miller, 1997). For example, we may tend to be more loud, outgoing, or emotional when compared to our partner. While there is no right or wrong style, our past experiences often lead to expectations that are not usually verbally communicated with others, which can cause tension and misunderstandings in relationships. For example, if we came from a large family that tended to shout in order to be heard, we may think that speaking loudly is normal. But if our partner came from a calmer family environment, he/she may be uncomfortable or even frightened by a raised voice (Markman et al., 2004).

Discussing our backgrounds and perceptions can help to clarify expectations to ourselves and others and can also help our partner to understand our point of view. Knowing this information can often help in the problem solving process.

Communication Roadblocks

Communication roadblocks occur when two people talk in such a way that neither one feels understood. Research has found four particularly negative styles of communication, often referred to as the “four horsemen of the apocalypse,” (Gottman, 1999, p.27) because if left unchecked, these styles of interaction can eventually become lethal to relationships. These styles are criticism, contempt, defensiveness, and stonewalling (Gottman, 1999).

  • Criticism attacks the character or personality of another. While it is normal to have complaints about another’s specific actions, it is very different to put them down as a person because of those actions. For example, a complaint might be, “I felt worried when you did not call to tell me that you were going to be home late.” A criticism in the same situation would be expressed as “You are so inconsiderate, you never call me when you are going to be late.” Critiques focus on certain behaviors; criticism negatively focuses on the person’s intentions and character.
  • Contempt portrays disgust and a lack of respect for the other person through body language, such as eye rolling or sneering, or by name calling, sarcasm and cutting remarks.
  • Defensiveness is a seemingly understandable reaction that individuals take to criticism and contempt; however, it often escalates the conflict. When we are defensive, we tend to stop listening to the other’s viewpoint and communication is shut down.
  • Stonewalling is withdrawing from communication and refusing to engage in discussion. In other words, it is the adult version of the “silent treatment” that young children utilize when they are upset. Conflict resolution is impossible without communication!

Some additional examples of communication roadblocks include (Miller & Miller, 1997):

  • Ordering (“Stop complaining!”)
  • Warning (“If you do that, you’ll be sorry.”)
  • Preaching (“You shouldn’t act like that.”)
  • Advising (“Just wait a couple of years before deciding.”)
  • Lecturing (“If you do this now, you won’t grow up to be a responsible adult.”)
  • Agreeing, just to keep the peace (“I think you’re right.”)
  • Ridiculing (“OK, little baby.”)
  • Interpreting (“You don’t really believe that.”)
  • Sympathizing (“Don’t worry, it’ll all work out.”)
  • Questioning (“Who put that idea into your head?”)
  • Diverting (“Let’s talk about something more pleasant.”)

Communication roadblocks are very common; however, they do not promote healthy conflict resolution and often lead to escalation of the conflict. Recognizing these roadblocks and making efforts to effectively communicate can help individuals overcome roadblocks.

Tips to Resolve Conflict

Soften the startup.

One of the skills to overcome communication roadblocks includes a soft startup to the conversation by starting with something positive, expressing appreciation, focusing on problems one at a time and taking responsibility for thoughts and feelings (Gottman, 1999; Gottman & Declaire, 2001; Patterson, 2000). In addition, when expressing the problem, starting the message with “I” instead of “You” can decrease defensiveness and promote positive interactions with others (Darrington & Brower, 2012). For example, “I want to stay more involved in making decisions about money” rather than “You never include me in financial decisions.”

Make and Receive Repair Attempts.

Another important skill in overcoming communication roadblocks is learning to make and receive repair attempts (Gottman, 1999). Repair attempts are efforts to keep an increasingly negative interaction from going any further by taking a break or making efforts to calm the situation. This is important because when conflicts arise, we often experience intense emotional and physical stress that can impact our ability to think and reason, which can lead to communication roadblocks (Gottman & DeClaire, 2001). Taking time away from the conflict (at least 20 minutes) to calm down can help us be more prepared to discuss the issue (Gottman, 1999; Gottman & DeClaire, 2001; Markman et al, 2004).

Effective Speaking and Listening Skills

Overcoming communication roadblocks requires effective speaking and listening skills. Markman, Stanley and Blumberg (2010) share what they call the “speaker-listener” technique to help individuals more effectively communicate. Each partner takes turns being the speaker and the listener.    

The rules for the speaker include (Markman et al., 2004; Markman, Stanley & Blumberg, 2010):

  • The speaker should share his/her own thoughts, feelings and concerns—not what he/she thinks the listener’s concerns are.
  • Use “I” statements when speaking to accurately express thoughts and feelings.
  • Keep statements short, to ensure the listener does not get overwhelmed with information.
  • Stop after each short statement so that the listener can paraphrase, or repeat back in his/her own words, what was said to ensure he/she understands. If the paraphrase is not quite right, gently rephrase the statement again to help the listener understand.

The rules for the listener include:

  • Paraphrase what the speaker is saying. If unclear, ask for clarification. Continue until the speaker indicates the message was received correctly.
  • Don’t argue or give opinion about what the speaker says—wait to do this until you are the speaker, and then do so in a respectful manner.
  • While the speaker is talking, the listener should not talk or interrupt except to paraphrase after the speaker.

The speaker and listener should take turns in each role so that each has a chance to express his/her thoughts and feelings. Either can call for a time out at any time. The goal of this activity is not to solve a particular problem, but rather to have a safe and meaningful discussion and to understand each other’s point of view. While we may not always agree with the other’s point of view, understanding and validating other’s thoughts and feelings can improve relationships and help us build on common ground, which may lead to more effective negotiation and problem resolution (Gottman, 1999).

Dealing with conflict can take varying amounts of mental, emotional, and physical energy (Miller & Miller, 1997). It can be work! However, learning and implementing a few simple communication skills can increase positive interactions with others. The opportunities for personal and relationship growth are well worth the effort.

When organizing and operating a value-added business, disagreements can arise among committee members or project managers over how to solve problems facing the project or business. Using good communication skills can help the group find solutions. Practice the suggestions below to improve your communication skills during problem solving discussions.

The following communication rules can improve problem solving:

  • State your problem and interests. Acknowledge others' problems and interests. Avoid name calling and answering a complaint with another complaint.
  • Listen to the other parties and know their interests.  Ask “why,” “why not” and “what if” questions to better understand. Use silence to demonstrate you are willing to listen or to help move the other side into a position to listen more effectively to you.
  • Offer an apology when appropriate.
  • Stay in the present and the future. The past has already been lived.
  • Stick to the present topic.
  • Look for areas of agreement.
  • Set the time for the next discussion and take a time out if the discussion deteriorates.
  • Use mutual restating until a party who continues to feel misunderstood feels understood appropriately.
  • State requests for change in behavioral terms. Don’t ask for changes in attitude or feeling just to be different.
  • Consistently express verbal and body messages. If negative feelings must be expressed, only use words. Show confidence in the process, relax, use good eye contact and show interest.

Nonverbal communication is important. The persuasiveness of a message depends on:

  • Nonverbal communication - includes facial expression, movement and gestures.
  • Voice communication - includes the tone with which the message is conveyed such as confidence, desperation, anger or condescension.
  • Data communication - includes the actual meaning of words and any supporting information.

You can listen to each other and still have differences. These characteristics apply:

  • Accept that what the other person is saying is true for him/her. Respect the others’ feelings.
  • Repeat for clarification.

  • State or restate your own opinion.
